What the Gartner Hype Cycle Means—and How to Use Its Five Phases

The Gartner Hype Cycle maps changing expectations and proven value across five phases. Here’s what each phase means—and why the curve is not a forecast.

The Gartner Hype Cycle is a framework for understanding how attention, expectations, experience and adoption around a technology can change over time. It names five phases, from an initial breakthrough to broader productive use, but it is not a forecast: a technology may not pass through every phase or reach the final one. Use the cycle to frame questions about evidence, business value and risk—not as a decision on its own.

What is the Gartner Hype Cycle?

Gartner describes Hype Cycles as graphic representations of the maturity and adoption of technologies or applications, and of their potential relevance to business problems and opportunities. The framework helps organizations consider a technology in relation to their goals; a position on a curve does not by itself establish that an investment will succeed. In Gartner’s 2026 overview, the vertical axis represents expectations, while the horizontal axis relates to proven value over time. Gartner says it often takes between three and five years for an innovation to move through a Hype Cycle, while noting that some innovations fall off along the way. That general timeframe is not a schedule or forecast for any particular technology. Gartner, “Hype Cycle for Innovation Practices, 2026,” published 27 July 2026

What are the five phases?

The phases describe a pattern in attention, expectations, experience and adoption. They are a way to organize discussion, not a guarantee that every technology will follow the curve in sequence.

  1. Innovation Trigger: A potential breakthrough attracts publicity, often through proof-of-concept stories. Usable products or proven commercial viability may not yet exist.
  2. Peak of Inflated Expectations: Publicity produces early success stories as well as failures. Some organizations act, while others wait for stronger evidence.
  3. Trough of Disillusionment: Interest wanes when experiments or implementations disappoint. Providers may fail or improve their offerings; investment can continue where early adopters still see a case.
  4. Slope of Enlightenment: Practical benefits become clearer and later-generation products appear. More organizations fund pilots, although conservative buyers may remain cautious.
  5. Plateau of Productivity: Mainstream adoption begins to grow, provider-assessment criteria become clearer, and the technology’s wider market relevance becomes more apparent.

How should you use the cycle to make a technology decision?

Start with the problem the technology is meant to solve, then assess evidence and commercial viability in your own context. Gartner presents the cycle as an objective map and decision aid, not a substitute for an organization’s own evaluation.

  • Consider an early move when the potential benefit matters enough to justify uncertainty and your organization can tolerate the risk.
  • Take a measured approach by weighing likely costs against expected benefits and using a pilot to test whether the technology addresses your needs.
  • Wait when commercial viability is unclear or the costs and risks are not justified by the evidence available to you.

In each case, examine maturity, evidence of proven value, expected business benefit, implementation risk and cost versus benefit. The appropriate posture depends on your organization’s goals and risk appetite, not simply on where a technology appears on a cycle. Gartner Hype Cycle Research Methodology

What the Hype Cycle does not tell you

A phase is not proof of future adoption, returns or timing. Gartner’s materials describe a framework for considering maturity and potential relevance; they do not make the curve a guarantee that a technology will become commercially successful. Some innovations fall off the cycle instead of reaching the Plateau of Productivity. Treat any placement as context for further evaluation, not a prediction you can rely on by itself.
