HFCL Limited is an Indian telecommunications and technology-infrastructure company. It makes money mainly by selling optical fiber, optical fiber cable and networking equipment, then by designing and delivering communications networks through turnkey contracts. Defence products and services are a reported business as well. In HFCL’s audited year ended March 31, 2026, Telecom Products generated the most revenue, while Turnkey Contracts and Services remained a large part of the business.
What HFCL does
HFCL combines manufacturing with systems integration. That means it is not only a supplier of components: it also takes responsibility for building and delivering communications infrastructure for customers such as telecom operators, defence organisations, government bodies, railways, enterprises and large infrastructure programmes.

The company’s activities fall into two practical categories:
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitches- Products: HFCL sells optical fiber, optical fiber cable and active telecom equipment.
- Projects and services: HFCL designs, supplies, installs or delivers complete communication-network systems under turnkey contracts.
It also reports a separate Defence Product & Services segment. The company has described capabilities including thermal weapon sights, electronic fuzes, high-capacity radio relay and surveillance radars. Those capabilities show the range of its portfolio, but they do not mean every product contributes material revenue in every year.

How HFCL’s business model turns work into revenue
1. Selling telecom products
HFCL’s product business supplies the physical and electronic equipment used in communications networks. Optical fiber carries data as light through a glass fiber. Optical fiber cable packages and protects those fibers for deployment in telecom and infrastructure networks. The company also lists 5G radio-access and transport products, Wi-Fi systems, high-capacity backhaul radios, switches and routers among its offerings.
For product sales, HFCL’s annual-report description says revenue is generally recognised when control of the goods passes to the customer, usually on delivery. In other words, a shipment of cable or equipment is normally recorded when the customer takes control under the contract, rather than when HFCL merely receives an order.
The buyers are primarily business and institutional customers, not ordinary retail consumers. A consumer fiber patch cable is therefore only a broad illustration of the product category; it should not be treated as equivalent to the enterprise-grade cable supplied for carrier or infrastructure deployments.

2. Delivering complete networks through turnkey contracts
Turnkey work is the project side of the business. Instead of selling a single item, HFCL can create and deliver a communication-network system for a telecom operator, defence service, railway, Safe and Smart City programme or another infrastructure customer.
A project may combine equipment, engineering, installation, integration and other delivery responsibilities. The customer is buying an operating network or infrastructure outcome, not simply a box of components. This expands HFCL’s role and potential contract value, but it also exposes the company to project scheduling, procurement, installation, acceptance and cost-control risks.

Turnkey revenue should not be confused with a product shipment. Product revenue is usually tied to the transfer of goods on delivery. Project revenue reflects the delivery of the contracted network system and related infrastructure under the applicable contract terms.
3. Supplying defence products and services
HFCL’s defence activity includes specialised electronics and systems. The stated portfolio includes thermal weapon sights, electronic fuzes, radio-relay equipment and surveillance radars. Customers can include defence services and government agencies.
Defence is a distinct reported segment in the latest audited data. It is strategically relevant because defence programmes can require specialised engineering and qualification, but it was much smaller than HFCL’s telecom-product and turnkey businesses in the year ended March 31, 2026.
HFCL’s FY26 revenue by segment
The latest complete audited annual segment figures are for the year ended March 31, 2026. The table uses consolidated figures reported by HFCL in ₹ crore. Percentages are calculated from the reported segment revenue and total revenue from operations, so they are approximate.
| Segment | FY26 revenue (₹ crore) | Approx. share of revenue from operations | Segment result before interest and unallocated items (₹ crore) |
|---|---|---|---|
| Telecom Products | 2,931.01 | 59.2% | 763.92 |
| Turnkey Contracts and Services | 1,875.01 | 37.9% | (113.01) |
| Defence Product & Services | 76.70 | 1.5% | (5.05) |
| Others | 66.55 | 1.3% | (2.04) |
| Total revenue from operations | 4,949.27 | 100% | Not a segment-result total |
Telecom Products was therefore HFCL’s largest revenue engine, contributing about three-fifths of consolidated revenue. Turnkey Contracts and Services still represented nearly two-fifths, which is why describing HFCL as only a manufacturer would be inaccurate.

The segment-result column requires care. It is reported before interest and unallocated items and is not the same thing as net profit. A negative turnkey segment result means that the segment’s reported result was negative for FY26 under HFCL’s segment accounting; it does not by itself show that every contract lost money, nor does it determine the group’s final profit after finance costs, taxes and other items.

What products sit behind the telecom segment?
Optical fiber and optical fiber cable
Optical fiber and cable are core infrastructure inputs for fixed broadband, mobile backhaul, data transport and other high-capacity networks. Demand depends on telecom-operator construction, public infrastructure spending, network upgrades and the timing of customer purchases. Because cable is sold into large deployments, a change in customer inventory or project schedules can affect factory utilisation and quarterly revenue.
5G, radio and transport equipment
HFCL lists 5G radio-access and transport products, high-capacity backhaul radios and Wi-Fi systems. It also identifies switches and routers in its networking portfolio. These products can be sold as individual components or combined with engineering and integration work in a wider network project. The portfolio description should not be read as a claim that each category generated a separately disclosed amount of FY26 revenue; HFCL’s audited filing reports the broader Telecom Products segment.
Defence electronics
Defence electronics address a different buying cycle from commercial telecom equipment. Programmes can require testing, approvals, specialised design and government procurement. That can make the business strategically valuable while still producing relatively modest revenue in a particular year, as the FY26 segment figures demonstrate.
Who pays HFCL?
HFCL’s customer base is predominantly institutional:

- Defence services and government bodies: purchasers of secure communications and specialised electronics.
- Railways and smart-city programmes: infrastructure customers requiring communications networks and related integration.
- Enterprises and infrastructure projects: organisations procuring connectivity equipment or delivered network systems.
This customer mix explains why HFCL’s revenue can be lumpy. Large orders, acceptance milestones, public-sector budgets and project timetables can shift revenue between reporting periods. The same mix also means that product demand and turnkey demand do not always move together.
What the FY25 results say about the cycle
HFCL reported consolidated FY25 revenue of ₹4,064.52 crore, EBITDA of ₹506.75 crore, an EBITDA margin of 12.47% and profit after tax of ₹173.26 crore. Compared with FY24, revenue fell 8.97%, EBITDA fell 25.71% and profit after tax fell 48.67%.
Management attributed the FY25 pressure to muted optical-fiber-cable demand, margin pressure from newly launched telecom products and slower customer offtake in its EPC business. Mahendra Nahata, HFCL’s managing director, said: “While our financial performance was impacted by the downturn in the optical fiber cable demand, margin pressure from newly launched telecom products and slower customer offtake in our EPC business, we remained focused on strengthening the foundations for long-term growth.”
The later audited FY26 filing reported revenue from operations of ₹4,949.27 crore. That is about 21.8% above the FY25 figure, but the year-to-year increase alone does not establish a durable trend. It covers different reporting periods and should be assessed alongside segment profitability, order timing and future filings.
Why HFCL emphasises a product-led mix
HFCL’s FY26 investor presentation describes an intentional move toward product-led revenue and away from lower-profit turnkey work. This is management strategy and framing, not an audited forecast. The audited numbers show that Telecom Products was already the larger segment by revenue in FY26, while Turnkey Contracts and Services remained substantial and reported a negative segment result.

A product-led mix can offer clearer unit economics and repeat sales when demand is healthy. It can also leave HFCL exposed to factory utilisation, raw-material costs, inventory and telecom-capital-spending cycles. Turnkey contracts can create larger project opportunities and deepen customer relationships, but they require disciplined bidding and execution because delays or cost overruns can erode margins.
How to judge whether HFCL is making money
Start with revenue, but do not stop there
Revenue shows the value of products and services recorded during the period. It does not show what HFCL retained after manufacturing costs, project costs, employee expenses, depreciation, interest and taxes. That is why the FY26 revenue table and the FY25 EBITDA and profit figures answer different questions.
Separate segment result from group profit
The FY26 segment results are useful for comparing business lines: Telecom Products reported ₹763.92 crore, while Defence Product & Services, Turnkey Contracts and Services, and Others reported negative segment results of ₹5.05 crore, ₹113.01 crore and ₹2.04 crore respectively. These figures are before interest and unallocated items and should not be presented as standalone segment net profits.

For the product business, relevant signals include optical-fiber-cable demand, customer offtake, the performance of newly launched products and network-investment cycles. For turnkey work, the key questions are whether customers accept projects on schedule, whether costs remain within bids and whether the mix shifts toward contracts with sustainable margins. A higher revenue number is most useful when it arrives with healthy segment economics and cash collection.
Does HFCL make equipment or build networks?
It does both. HFCL manufactures and sells telecom products such as fiber, cable and networking equipment, while its Turnkey Contracts and Services business creates and delivers complete communications-network systems. Defence products and services add a third activity area. In FY26, the product business was larger by revenue, but project delivery remained too large to treat HFCL as a pure equipment maker.
Bottom line
HFCL makes money from a combination of telecom-product sales and infrastructure delivery. Its largest FY26 source was Telecom Products at ₹2,931.01 crore, followed by Turnkey Contracts and Services at ₹1,875.01 crore. Defence products and services were present but comparatively small at ₹76.70 crore. The company’s financial profile therefore depends on both demand for network equipment and its ability to execute large, profitable projects; revenue growth should always be read together with segment results and the timing of customer deployments.
