What horizontal and vertical AI mean
These labels describe the scope of a product or deployment, not necessarily how its underlying model was built. A general-purpose model can power a specialized application, while a vertical product may add company data, domain rules, integrations, and process controls around a model. Specialization does not automatically mean the model was trained from scratch or that its answers are more accurate.

Horizontal AI serves reusable tasks
A horizontal tool is intended to support work across teams, roles, or industries. Examples include employee chatbots and copilots, plus tasks such as drafting emails, translating text, and producing meeting minutes. Its potential advantage is reuse: similar capabilities can be made available to people in different functions.

Vertical AI targets a function or workflow
A vertical application focuses on a defined industry, function, or process. Examples include supplier-risk assessment, negotiation assistance, demand forecasting, sales support, research curation, and support-ticket categorization. The value is not simply a subject-specific interface; it depends on whether relevant context and process steps improve the work being done.

Some discussions also use the term “industrial AI.” Gartner’s January 2026 research abstract names it alongside horizontal and vertical AI, but the accessible abstract does not provide enough detail to define it reliably. [Gartner’s 2026 technology-trends announcement]
How to choose between them
Assess the real task rather than choosing a category first. A broad assistant may be enough for a repeatable general task; a specialized application is worth considering when its workflow depth produces an observable improvement.
Rank #2
1. Match breadth to workflow depth
If several teams need similar help—such as summarizing, drafting, or searching—a horizontal tool may be easier to reuse. If success depends on a particular sequence of steps, domain language, or handoffs, investigate vertical options. McKinsey’s enterprise examples distinguish broadly reusable copilots and chatbots from function-specific applications, but the examples illustrate scope, not proven product performance. 2. Check context and data access
Ask what information each candidate can use, how permissions are enforced, and whether that information is actually relevant to the task. A specialized use case may benefit from company-specific data enrichment, but the label “vertical” does not guarantee access to the right data or appropriate safeguards. - Enterprise-Grade Thermal Solution: Vapor chamber heatsink with industrial Honeywell PTM7950 thermal interface material ensures reliable cooling under sustained professional loads.
3. Map integrations and deployment work
Trace the task through the applications and people involved: where information enters, where decisions are made, and where the result must go. A vertical product may include a workflow-specific application, but do not assume it integrates cleanly or deploys faster. McKinsey describes horizontal copilots as relatively easy to deploy while also identifying barriers to scaling vertical use cases; the actual burden depends on the product and organization. [McKinsey, “The state of AI” (2025)]
4. Set review and accountability for the risk
For legal, financial, healthcare, or other consequential work, establish who checks outputs, how errors are escalated, what gets logged, and what privacy and domain controls are required. A Salesforce AppExchange guide discusses legal applications such as contract analysis, drafting, discovery, and extracting clauses, dates, and parties. Its statements about vertical AI advantages such as faster deployment or fewer hallucinations are vendor-marketplace claims, not independent comparative results; it does not establish that AI can replace qualified legal judgment. 5. Define success in the operating process
Before a pilot, record a baseline and choose an outcome tied to the workflow: cycle time, error rate, resolution, cost, or revenue. Count completed work and review effort, not just licenses, prompts, or anecdotal time saved. McKinsey’s 2025 report says fewer than 10 percent of deployed use cases make it past the pilot stage, according to its research. It also reports that nearly eight in ten companies have deployed gen AI in some form while roughly the same share report no material impact on earnings. These are findings reported by McKinsey, not universal rates for every organization or project. [McKinsey, “The state of AI” (2025)]
6. Include the full cost and ownership burden
Compare more than subscription or licensing cost. Include configuration, integration, data preparation, user training, governance, continuing evaluation, and dependence on a vendor. McKinsey identifies technical, organizational, data, and cultural obstacles to scaling use cases; those can determine whether an apparently promising pilot becomes useful in day-to-day work. What the available evidence can—and cannot—tell you
Published figures can provide context, but they do not settle a horizontal-versus-vertical purchasing decision. McKinsey’s pilot and earnings-impact findings are broad survey and research observations, not a head-to-head comparison of the two approaches.
OpenAI’s 2025 report says its enterprise users report saving 40–60 minutes per day. That is provider-reported enterprise-user evidence, not a controlled comparison of horizontal and vertical systems. The same report gives year-over-year customer growth examples among ChatGPT Enterprise customers of 11x in technology, 8x in healthcare, and 7x in manufacturing; those figures describe one provider’s customers, not industry-wide adoption. [OpenAI, “The state of enterprise AI” (2025)]
Likewise, a provider’s examples of customer support, coding, search, or workflow automation show possible uses, not proof that a general platform outperforms a specialized alternative. Judge claims against your own representative cases, operating constraints, and baseline.
A practical pilot for making the decision
- Choose one workflow. Document its current steps, users, data sources, handoffs, failure costs, and baseline performance.
- Compare credible alternatives. Test the best available horizontal configuration against any credible vertical product for that same workflow.
- Use representative cases. Include ordinary work and the difficult or unusual cases that are likely to expose errors; define how outputs will be checked.
- Measure the whole job. Track accuracy, time to complete the full workflow, integration and review effort, adoption, privacy and governance fit, and total cost.
- Choose on demonstrated fit. Prefer horizontal AI when breadth, flexibility, and reuse outweigh configuration needs. Prefer vertical AI when domain context and workflow integration produce measurable value that justifies specialization.
- Combine only with clear boundaries. If a general platform and specialized workflow system both have a role, specify which handles each task, what data crosses between them, who owns review, and how each part is evaluated.
This approach treats the pilot as evidence about a specific workflow—not as a verdict on an entire category. It also makes it possible to stop, revise, or expand based on operating results rather than enthusiasm for a technology label.
