Turn Chats into Skills, Then Skills into Scripts

Capture what worked in a good agent chat as a skill, then script the stable steps when repetition, complexity or cost justifies it.

When an AI agent handles a complex task well, don’t let that success vanish with the chat. Ask the agent to reflect on the conversation and distill the repeatable reasoning into an Agent Skill. If the skill gets used often, or the task is complex or expensive, turn its stable steps into a Bash or Python script. That is the workflow Andrew Shu describes in his DEV Community article “Turn chats into Skills, Skills into scripts.” This piece unpacks it and shows how to decide which stage a task belongs in.

The three stages

Stage What it is Strength Weakness
Chat An open-ended conversation with the agent Most room to adapt to the unexpected Context and intent must be re-explained each time
Skill A reusable natural-language playbook the agent follows Keeps flexibility while capturing what worked Still interpreted by an agent, so less repeatable than code
Script Bash or Python implementing fixed steps Clear and repeatable for a fixed sequence Takes time to write, is less adaptable, and can be brittle

These tradeoffs are Shu’s observations and advice, not benchmark results.

Step 1: Mine a successful chat for a skill

The trigger is a conversation that went well on a task that was non-trivial. Rather than hoping to reproduce it later, ask the agent to look back at the exchange and extract what mattered: the goal, the context it needed, the order of reasoning, the decisions and corrections along the way. Shu’s argument is that this captures instructions worth preserving, so the next run doesn’t start from zero.

A prompt along these lines works (this is an illustration, not Shu’s wording):

  • “Reflect on this conversation. What reasoning and steps would someone need to repeat this task well?”
  • “Write them as a reusable skill: when to use it, the inputs it needs, the steps, and the mistakes to avoid.”

Review the result before keeping it. The agent’s summary may encode one-off details of that particular chat as if they were general rules.

Why a skill can save tokens and time

Shu’s subheading asks, “How can Agent Skills save tokens and time?” His rationale is that a skill reduces the repeated work of understanding the user’s intent and the task’s context. Instead of re-deriving or re-explaining them each session, the agent starts with them written down. The article makes this case qualitatively; it gives no figures, study or measured result, so treat the savings as the author’s reasoning rather than verified numbers.

Step 2: Decide whether a skill should become a script

A skill is still interpreted by an agent each time. That is flexible, but it means results can vary. Shu’s point on consistency: “Consistency is important for complex tasks that I want to happen consistently.” A script executes defined steps the same way each run.

Scripting has a price, though. It takes time to write and maintain, handles unexpected cases poorly, and can break when inputs shift. Weigh these axes:

  • Frequency: the more often the task recurs, the sooner a script pays off.
  • Cost or importance of errors: expensive or high-stakes tasks favor repeatability.
  • Flexibility needed: if each run needs judgment, keep it in the skill.
  • Specifiability: only steps you can state as stable rules belong in code.
  • Build and upkeep cost: if writing and maintaining the script costs more than it saves, don’t.

Shu’s rule of thumb: consider a script when the skill is used frequently, or the task is complex or expensive. It is a judgment call, not a threshold.

Step 3: Combine them

You don’t have to choose. Shu notes a skill can act as a flexible wrapper around a script, or as glue between several scripts. A practical split:

  • Scripts handle the deterministic core: fixed transformations, file handling, repeatable checks.
  • The skill handles what code does poorly: interpreting the request, preparing input, explaining or reacting to output, and dealing with cases the script wasn’t built for.

A sensible way to build the script is to let the agent help: the skill already documents the steps, so the stable ones can be lifted into code while the fuzzy ones stay as instructions.

A quick decision path

  1. One-off or exploratory task? Stay in chat.
  2. Task went well and you’d do it again? Distill a skill.
  3. Skill used often, or the task is complex or costly, and parts are stable? Script those parts.
  4. Edge cases still appear? Keep the skill as the wrapper that routes them.

The approach needs no particular product; Bash and Python are simply examples of scripting languages. Source: Andrew Shu, “Turn chats into Skills, Skills into scripts,” DEV Community (posted September 19; the post says it was originally published at ashu.co).
