TIAA’s Technology Ecosystem Transformation, known as TETRIS, is an ongoing effort to modernize the company’s technology while making it easier to build and deliver financial products. TIAA told CIO in August 2026 that its first phase established 10 enterprise platforms and its second enabled 87 business use cases. The work combines infrastructure and legacy-system changes with new customer and partner capabilities; TIAA has not described the overall transformation as complete.
What is TETRIS?
TETRIS stands for Technology Ecosystem Transformation. TIAA began the multi-phase initiative in 2023, presenting it to the board as a strategy to empower business growth, fuel innovation, and transform the IT core. Its premise is that technology modernization should support business delivery, not remain a back-office infrastructure project.

That matters in a large, regulated financial-services company: new digital services must work alongside long-standing systems and processes, with reliability and risk controls maintained as the underlying technology changes. TIAA chief operating officer Sastry Durvasula put the challenge this way in CIO’s August 21, 2026 case study: “As you expect in a company of our size, we have problems of yesterday, today, and tomorrow being solved at the same time.”

CIO’s account distinguishes two phases by their emphasis. The first consolidated and modernized core technology; the second put greater focus on business use cases. They are complementary efforts, not a completed infrastructure phase followed by a wholly separate business program.

- 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
| Phase | Emphasis | Reported output |
|---|---|---|
| Phase one, beginning in 2023 | Modernize the core technology stack and establish enterprise platforms. | TIAA reported 10 new enterprise platforms, as reported by CIO in 2026. |
| Phase two, launched in late 2024 | Connect modernization to business outcomes and product delivery. | TIAA reported 87 enabled business use cases, as reported by CIO in 2026. |
The platform and use-case counts are figures attributed to TIAA by CIO, not independently audited totals. The case study describes TETRIS as ongoing.
Examples: an annuity and a partner API suite
CIO names the launch of TIAA’s MyChoice Multi-Year Guaranteed Annuity as one business outcome. Another is TIAA Gateway, an API-based suite intended to integrate with retirement and wealth-planning partners using industry standards. CIO reports that Gateway received a CIO 100 Award in 2025 and that phase two received one in 2026. Those awards are recognition of the named work; they do not establish that every transformation goal has been achieved.
How is TIAA modernizing legacy systems?
The reported work spans architecture, infrastructure, applications, and day-to-day processes. CIO says TETRIS combined middleware systems and data lakes and moved mainframe applications and data-center infrastructure to cloud. It also describes workflow modernization, automation, and retirement of legacy processes as parts of the initiative.

The scale of the starting point helps explain why the effort is multi-phase. TIAA told CIO that more than 80% of its IT workloads resided in fragmented, end-of-life platforms in 2022. The company also reported that technology debt had been cut nearly in half through phase two. CIO does not provide an independent audit or measurement method for that debt figure, so it should be read as TIAA’s reported progress rather than a verified external measurement.
Durvasula described the work as more than replacing unsupported applications. “There’s your classical platform and application rationalization, and then there’s your end-of-support, end-of-life stuff that should’ve been remediated long ago,” he told CIO. He also observed, “Some of the processes we have, because we’re such a large, old company, were designed when the internet just came along.” The first quote points to technology lifecycle cleanup; the second to workflows that can outlast the assumptions they were designed around.
The intended architecture is a direction, not a claim of total migration
In a CXOTalk interview recorded around his 2022 arrival at TIAA, Durvasula described the technology direction as cloud-first and digital-first, API-driven, data-powered, and secure by design. He said the target included a hybrid public/private and multi-cloud environment, with application containerization pursued through readiness assessment and prioritization. Those statements describe goals and work in progress; they do not establish that all applications have moved to cloud or that every application is containerized.

His framing was “Power the business strategic shifts and fuel innovation while transforming the core.” In practice, that is a two-speed challenge: provide visible customer and business improvements while changing foundational systems without losing control of reliability and risk. The interview’s emphasis on strong data, resilience, componentized systems, APIs, and decoupling reflects an effort to make future changes less disruptive. Improving a digital front end alone cannot deliver that resilience if middleware, core processes, legacy systems, and organizational habits remain untouched.
What outcomes has TIAA reported?
The reported results include both delivery capacity and customer or employee-facing measures. The figures below come from company accounts cited by CIO or from a co-authored TIAA and Accenture article; the publications do not provide independent audit methods for these performance measures.
- Technology debt: TIAA told CIO in 2026 that it had cut technology debt nearly in half through phase two. The article does not specify the calculation method.
- Design systems and product launches: TIAA told CIO that 17 design systems were consolidated and that product launches accelerated by 35% following the consolidation. CIO does not give the calculation method for the acceleration figure.
- Language accessibility: TIAA told CIO accessibility had increased to more than 185,000 customers who do not speak English. This is the scope of the reported figure; it is not a count of all multilingual customers.
- Digital engagement: TIAA and Accenture reported a 13% increase in digital engagement among TIAA participants in their August 20, 2026 Fortune article.
- GAIT adoption: The same TIAA and Accenture article reported 85% daily adoption of GAIT among colleagues. It does not provide a fuller definition of GAIT or an adoption measurement method.
- Plan-sponsor changes: TIAA and Accenture said plan sponsors can change investment options in days instead of weeks. The article does not give exact elapsed times.
These measures suggest the transformation is being judged on more than infrastructure replacement: TIAA also points to product speed, accessibility, participant engagement, internal adoption, and sponsor flexibility. The published accounts provide company-reported outcomes, not a common independent evaluation that allows the figures to be compared directly.

How does TIAA balance AI, cloud modernization, and risk?
For cloud and core modernization, Durvasula’s stated approach is incremental: assess application readiness, prioritize what can move, and retain a hybrid architecture while the broader estate changes. That lets teams pursue modernization without treating a regulated company’s full technology estate as a single migration event.
On AI, Durvasula has argued that the harder work is often organizational rather than purely technical. In a later CIO interview, he said: “Unlocking the true power of AI is one-third technology and two-thirds a change management challenge.” He described AI as an opportunity to rewire workflows and emphasized reducing data, technology, and process debt before expecting AI to scale. This is his executive perspective, not a measured general rule about AI adoption.

The implication is that adding AI to an unchanged process may preserve the process’s underlying bottlenecks. Data quality, process redesign, employee adoption, middle-management enablement, and risk controls all affect whether new tools can become part of normal operations. CIO’s case study and the TIAA–Accenture article describe an ongoing modernization program, not proof that these challenges have been fully resolved.

For the earlier strategy discussion, see the CXOTalk interview with Durvasula. His role should be understood in the context of that interview, which was recorded around his 2022 arrival, rather than assumed to be his current title.
What TETRIS signals about TIAA’s strategy
TETRIS is best understood as a business-enablement program built on core modernization. Its first phase established platforms; its second focused more explicitly on applying the capabilities to business use cases. TIAA’s examples—Gateway, the MyChoice annuity, and reported changes to design systems and sponsor workflows—show the intended connection between technology foundations and delivery.
The key qualification is status and evidence: the initiative remains ongoing, and its published counts and performance figures are company-reported. The strategy is to change systems and the work built around them together, while managing the operational risks of doing so at a large financial institution.
