Yes, the story is real—but the headline needs translating. Henn na Hotel removed more than half of its 243 robots in 2019 after breakdowns, limited abilities and guest complaints made some machines more trouble than they were worth. It did not permanently replace every robot with a person. In 2026, Henn na remains a hybrid hotel chain, combining human employees with selected robots, kiosks and other automation.
The robot that woke a sleeping guest
The most memorable failure involved Churi, an in-room voice assistant. A guest’s snoring was interpreted as speech. Churi repeatedly asked him to repeat himself, disturbing his sleep instead of helping him.
That incident was not the sole reason for the cutbacks. It illustrated a broader problem: a system designed for scripted commands could not cope with an ordinary, unpredictable hotel environment. Contemporary reporting described the Churi incident alongside wider operational failures.
Which hotel was this?
Henn na Hotel—also written Henn-na Hotel—opened its first property in 2015 at the Huis Ten Bosch theme park in Sasebo, Nagasaki, Japan. The brand says Guinness World Records recognized it as the first hotel where robots worked as staff. “Henn” means unusual or strange and reflects the chain’s emphasis on continual change. The launch featured dinosaur receptionists, in-room assistants, luggage machines and other technology. Despite the publicity, it was never literally a hotel with no humans: people were needed for maintenance, supervision, exceptions and guest support. The Guardian’s 2015 account documented that dependence from the beginning.
What “fired half its staff” actually means
In January 2019, reports based on a Wall Street Journal investigation said the original hotel had removed or “laid off” more than half of its 243 robots. “Fired” was journalistic shorthand, not an employment action against human workers. The machines were retired, mothballed or taken out of service. Forbes reported the reduction; The Independent explained the wording.

Why the robots failed
They were too narrow for normal hospitality
Concierge and reception machines could perform greetings and scripted interactions but struggled with questions about attractions, airports, transport and local recommendations. Guests expected something closer to a general-purpose voice assistant; many machines could not provide it.
They were unreliable in the physical environment
Luggage robots were reported as slow and noisy, prone to getting stuck and unable to serve a substantial share of rooms. Corridors, crowds, tight spaces and other machines created problems that a demonstration could avoid. Maintenance erased the supposed labor savings
A robot that needs frequent recalibration, repairs or manual rescue does not eliminate work; it changes the work into technical support and recovery. Reporting said some systems increased the workload for human employees.
Novelty was not the same as usefulness
A dinosaur receptionist could be an effective attraction and marketing feature while still being a poor substitute for a flexible front-desk worker. The machines had to deliver reliable service, not merely look futuristic.

Why humans came back
In 2019, Henn na reintroduced people for front-desk, concierge, cleaning, porter and other duties where robots could not maintain service standards. Hospitality involves unusual requests, accessibility needs, identity or payment exceptions, multilingual conversations and emotional reassurance. A human can interpret context and recover from a failure immediately; the deployed robots generally could not.
This does not prove that humans are always superior. It shows that open-ended, customer-facing work is a difficult place to begin automation. The relevant measure is total workload—including downtime, monitoring, repairs and complaints—not simply the number of positions a machine appears to replace.

What the hotel kept
The hotel retained automation when the task was bounded and repeatable. One reported example was a mechanical arm that moved luggage into and out of storage boxes. A controlled storage system is easier to automate than a bedside assistant expected to understand natural speech or a robot navigating every corridor.
- Constrained task: one clearly defined job in a predictable space.
- Open-ended task: many possible requests, sounds, languages and exceptions.
- Recoverable failure: a human can intervene quickly without leaving the guest stranded.
What Henn na Hotel is like now
As of 2026, Henn na’s official network presents robotics as part of a mixed guest experience, not as a promise of a staffless hotel. Depending on the property, the chain lists humanoid or dinosaur check-in robots, holographic check-in, smart baggage lockers, automated clothing-care systems, Futocon sleep technology and Chromecast. Some Premier properties also emphasize human hospitality training. The global site and Tokyo Ginza property page show that the equipment varies by location.
The official Japanese network lists multiple properties and technologies at hennnahotel.com. A “robot hotel” is therefore best understood as a brand and experience concept, not a claim that every employee is mechanical or that every hotel has the same devices.
The broader lesson for automation
- Automate narrow, measurable tasks before attempting general-purpose service.
- Test in real conditions, including noise, crowds, luggage, stairs, rain and unusual requests.
- Make human escalation visible and fast.
- Count maintenance, supervision, downtime and guest frustration as operating costs.
- Use novelty to enhance a competent service rather than conceal missing capabilities.
Henn na Hotel did not demonstrate that robots cannot work in hospitality. It demonstrated that unreliable social robots can create more expense and disruption than the labor they replace, while carefully chosen automation can remain useful.
