The Payment Webhook Failure I Had to Inject on Purpose: How to Test Recovery Safely

Make a payment webhook endpoint fail on purpose in a sandbox, trigger a test event, and verify retries, durable receipt and a single business effect.

You verify that a payment webhook handler recovers by making its endpoint fail on purpose in a sandbox or test environment, triggering a test event, and then checking three things: the provider’s delivery record, the retry behaviour after the endpoint is restored, and whether the business effect happens exactly once. Never induce endpoint failures against a live payment flow. Stripe documents sandbox-generated and CLI-triggered events for this kind of testing, and Adyen documents configuration tests and an end-to-end test payment. Neither provider’s documentation recommends breaking a production endpoint to see what happens.

Where the test boundary sits

A webhook is an ordinary HTTP request sent by the payment provider to your server. Whether the provider considers a delivery successful depends on your endpoint returning an accepted success response in time. That makes the test boundary simple to state: the provider must be in a test mode, and the endpoint receiving the traffic must be one you own and can safely break.

  • Use a provider test account and a non-production endpoint. Confirm which event type the test is meant to exercise before you trigger anything.
  • Keep failure injection out of production. A deliberately unavailable endpoint on a live account can delay or misroute real customer payments.
  • Test one failure class at a time. An unreachable endpoint, a slow response, an explicit error status and a bad signature exercise different controls. Mixing them makes the results impossible to interpret.

What the failure signal looks like

Adyen states that if its endpoint does not receive a successful response within 10 seconds, the webhook is marked as failing and placed in a retry queue. That single rule means a timeout and an explicit error status look the same to the provider: both are non-success outcomes. Your test should still distinguish them, because they point to different causes on your side.

Failure you inject What the provider observes What it tests in your system
Endpoint unavailable (service stopped or port closed) No HTTP response; delivery is not accepted Retry scheduling and whether your event store is reachable independently of the handler
Slow response beyond the provider’s window No success response within 10 seconds (Adyen’s documented window) Whether receipt is acknowledged before any slow business processing starts
Explicit non-success status returned on purpose A failed delivery with the status code recorded in the provider’s troubleshooting view How your handler reacts to errors and whether a retry is treated as a new event or a duplicate
Invalid or altered signature Rejection on the authenticity check, not an availability problem The verification path only; it should not be used to test availability

Test plan

  1. Choose the environment and event. In the provider’s test mode, identify the event type your handler consumes for the payment outcome you care about, such as a successful capture or a refund notification. Record the event name in your test notes.
  2. Arrange one controlled failure. Make the test endpoint unavailable, delay its response past the provider’s window, or have it return a deliberate non-success status. The fault-injection mechanism is your implementation choice; a reverse proxy rule, a feature flag or a test double all work if they produce a predictable failure.
  3. Trigger the event. For Stripe, use sandbox actions or the Stripe CLI, which can trigger webhook events locally, or the Visual Studio Code integration that offers the same. For Adyen, run the dashboard test configuration flow and make an end-to-end test payment. Adyen’s test payment can be matched to the webhook using its pspReference or merchantReference.
  4. Inspect the provider’s delivery record. Note the response status, the time of each attempt, the event identifier and whether a retry was scheduled. Adyen’s troubleshooting view lists failed messages with an error and a timestamp.
  5. Restore the endpoint and observe recovery. Bring the endpoint back and let the provider redeliver. Then check that the event is durably recorded before any processing, that the business effect occurs once, and that a repeated delivery of the same event does not create a second effect.
  6. Repeat only for a distinct question. Run a second failure class only if it answers a different operational question, such as how a timeout differs from an explicit error response.

How the providers differ

Axis Adyen Stripe
Trigger method Dashboard test configuration and an end-to-end test payment Sandbox actions and the Stripe CLI or Visual Studio Code integration to trigger webhook events
Response window 10 seconds, after which the webhook is marked failing Not stated in the Stripe webhook troubleshooting guidance checked on 7 October 2026
Retry schedule Three initial attempts, then a retry queue for up to 30 days (details below) Failed events are retried several times; the exact schedule is not stated in that guidance
Signature check HMAC verification recommended in Adyen’s webhook security documentation Requires the endpoint’s signing secret and the raw, unmodified request body
Delivery record Troubleshooting view with per-event errors and timestamps Delivery and retry information in the Stripe dashboard for the endpoint

Neither provider’s documentation makes exactly-once delivery a guarantee, and neither establishes an ordering guarantee for events, so your handler must tolerate both repetition and out-of-sequence arrival.

Adyen’s retry timing, read as one provider’s behaviour

These values come from Adyen’s troubleshooting guidance checked on 7 October 2026. They describe Adyen only and are not an industry benchmark or a universal webhook contract.

  • Initial attempts: 9, 18 and 27 seconds after the failed delivery.
  • Later attempts: spaced from 2 minutes up to 8 hours.
  • Retention: retries continue for up to 30 days.

When you verify recovery, compare your observed attempt times with these values only if you are testing against Adyen. Otherwise, use the schedule your provider documents.

What to assert after recovery

  • Durable receipt first. The raw event is written to durable storage, keyed by the provider’s event identifier, before any business processing begins. If processing fails later, the stored event lets you retry without asking the provider to resend.
  • One business effect. Consequential side effects, such as marking an order paid or issuing a refund record, are guarded so that a second delivery of the same event changes nothing.
  • Latest state wins. Adyen’s documentation advises: “Your server should use the details from the latest webhook event.” Use the most recent event’s details rather than assuming an earlier one is still current.
  • Prompt acknowledgement. The endpoint returns a success response quickly, and slow downstream work happens after that response, so a slow dependency does not cause the provider to mark the delivery as failing.

When the record and your logs disagree

  • The provider shows a failure but your application logs nothing. The request probably never reached your handler. Check network routing, TLS termination and whether the endpoint URL matches the one registered with the provider.
  • The provider shows a signature rejection. Confirm that you are using the signing secret for that specific endpoint and that your framework is not parsing and re-serialising the body before verification. Stripe’s guidance names both points.
  • The provider shows success but the business effect is missing. Acknowledgement happened before processing and processing then failed. Look for the durable record and confirm that a retry or replay path exists for stored events.
  • A duplicate event produced a second effect. The deduplication key is missing or checked too late. Move the check to the point where the side effect is committed.

Bottom line for your own test run

A passing test is not one where the endpoint never fails. It is one where a deliberate failure is visible in the provider’s record, the retry path behaves as documented for that provider, and the system ends with a single business effect for each payment event. Record the provider, environment, event identifier and timestamps with every run so the results stay tied to the platform that produced them.
