The deciding factor is not whether the script is long or written in Bash; it is whether the team has a dependable way to deliver changes wherever the code runs.
What changes when a script spreads?
Matt Cockayne describes finding eleven variants of one shell script across hundreds of laptops. The script launched pods into Kubernetes clusters, using container images determined by the copy each user had last pulled. He also reports more than seventy scripts in a similar state across thirty-odd repositories. These are Cockayne’s figures from an account of an unnamed workplace, not independently verified counts.

The immediate change was simple: use a new image tag. The hard part was getting that correction onto laptops the team could not update directly. It could ask users to refresh their local copies, but that left delivery dependent on each person acting. Cockayne says some clusters were in compliance environments, including FedRAMP environments in the United States; his account does not provide audit findings or vulnerability-scan results to establish the extent of any security exposure.

When should a script become a managed tool?
Before replacing a script, determine whether the operational need is real and whether the team can sustain the replacement. Consider these questions:
- Reach: Can you update every copy where it runs, or must you rely on users to notice and install changes?
- Consequence: What can a stale copy do? Consider its effect on environments, workflows, or security without assuming that every old copy creates a confirmed vulnerability.
- Update mechanism: Is reliable delivery to those machines actually required? A central tool helps only if the team has a workable way to distribute updates.
- Ownership: Who will maintain the repository, builds, releases, installers, and support over time?
- Scope: Which commands cause the most friction or risk? You can replace those first rather than migrating every script at once.
If the script stays in a place its owner can readily update, the extra machinery may not be worthwhile. Cockayne’s view is that “A script is the right first move almost every time.” He still uses scripts for work confined to his own machine and warns that rewriting one in Go merely for fashion can make the result worse. This is a decision about distribution and lifecycle, not a universal Bash-versus-Go or interpreted-versus-compiled ranking.

What does a managed tool cost?
Central delivery trades copy-by-copy drift for ongoing maintenance. In Cockayne’s account, the team took on a repository, a build, a release pipeline, install scripts for three operating systems, and an owner. Those are not incidental setup tasks: they are part of the tool’s continuing cost.
The team chose a compiled Go binary so it could run on target laptops without an additional runtime. That was a choice for this situation, not proof that Go or compiled binaries are the right answer for every team. Cockayne says a Python rewrite would still have required the team to maintain the interpreter and dependencies on each target machine.

His account describes the binary as self-updating, but does not explain how updates were authenticated, how rollback or offline use worked, or how failures were handled. Those details matter before relying on any updater to manage tools across machines; the account does not establish a particular secure update design.
How did the rollout proceed?
Rather than attempt a wholesale rewrite, Cockayne says the team began with two commands, worked directly with a couple of teams, and added scripts gradually over roughly a year and a bit. The replacement eventually included other commands. This is one team’s reported experience, not a guarantee that the same pace or structure will suit another organization.

- Pick the highest-value commands. Start where stale copies create the clearest delivery problem.
- Work with the people who use them. Cockayne describes working directly with a couple of teams rather than migrating scripts in isolation.
- Add commands incrementally. Expand when the managed tool demonstrably improves delivery or control, not just because a command can be rewritten.
- Keep an owner accountable. A shared binary still needs someone responsible for building, releasing, and maintaining it.
What a tool cannot fix
A distributed binary can control how commands are delivered and make a sprawling system more visible; it does not repair the system’s underlying architecture. Cockayne acknowledges that from outside it can be hard to tell whether a central tool is solving a real delivery problem or masking a design problem. He also says a broader environment-bootstrapping plan did not continue after its sponsor left.

That distinction is a useful check on scope: centralize a command when you need reliable updates, but do not treat centralization itself as evidence that the surrounding architecture is sound. As Cockayne puts it, “Bash didn’t fail. Bash did what bash does, which is get run wherever it’s been put.”

Source and limits of the account
The experience and figures above come from Matt Cockayne’s first-person article, “The day a script needs changing everywhere”, published September 21, 2026. The employer and internal tool are unnamed, and the account supplies no repository records, scanner output, independent corroboration, or detailed updater design.
