The role stays technical, but its center of gravity shifts: identify important problems, set direction through ambiguity, align people around a path, and make other engineers more effective.
What changes between Senior and Staff
The difference is chiefly one of scope, ambiguity, and leverage—not a switch from technical work to management. GitLab describes individual-contributor leadership as an alternative to the management track and says Staff-level engineers remain hands-on technically. GitLab’s IC leadership framework describes a path where leadership happens through technical judgment and influence rather than direct reports.

Etsy’s published ladder makes the change in problem shape explicit. Its examples are useful for comparison, but they are Etsy’s expectations, not a universal leveling standard. Etsy Engineering Career Ladder
| Dimension | Senior example at Etsy | Staff example at Etsy |
|---|---|---|
| Problem definition | Moderately complex, loosely scoped problems aligned with team goals | Significantly complex, unscoped problems |
| Reach | Work across many parts of a product or system | Work across many parts of a domain, potentially influencing a department or domain |
| Direction | Direct and implement solutions; lead teammates on delivery | Set technical direction and align work with business and engineering priorities |
| Team impact | Enable engineers on the team | Improve engineering quality and consistently support teammate growth and success |
| Evidence of level | Expectations met across multiple projects | Multiple large, successful projects; some may take many months or longer |
At Staff level, an engineer is more often expected to help determine what should be solved and why before settling on how to implement it. That does not make implementation irrelevant; it means personal implementation is one tool among several for improving outcomes across a domain.

- Aluminum Alloy Housing: Built with a sturdy aluminum alloy shell that aids in heat dissipation and protects against daily wear and scratches. Designed to maintain a stable and secure connection.
- Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
- 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
Why shaping systems means more than designing software
“Systems” includes the software architecture, but also the people, decisions, interfaces, and working practices that determine whether good technical choices become successful delivery. A reusable solution, a shared pattern, or removing a recurring roadblock can increase the effectiveness of a group more than taking on another isolated task. GitLab’s framework calls out these forms of broader technical leverage, alongside knowledge sharing and helping teammates improve.
Staff engineers also exercise judgment in the space between technical possibility and organizational need. GitLab’s Staff framework emphasizes tradeoffs, business context, communication, enabling colleagues, and connecting technical, product, and design strategy. The practical work may be a proposal, a sequence of deliverables, a decision that avoids unnecessary complexity, or a conversation that earns support from teams affected by the change.

Influence is not the same as unilateral authority. A Staff engineer may help an organization converge on a technical goal without controlling staffing, budgets, or the final decision. The role account in Will Larson’s Staff Engineer book captures the shift as moving from solving relatively clear problems to finding the right problems and persuading others that they matter.
How to make the transition concrete
1. Start with problem selection
Look for recurring friction, technical risk, dependencies, or customer-impacting gaps. Before proposing a solution, make the case for why the problem matters, who is affected, and what happens if it remains unresolved. This is the practical consequence of taking on work that is unscoped rather than waiting for a well-defined implementation task.

- Fast and Reliable 85W Charging: Offers high-capacity, speedy charging for laptops up to 85W, so you spend less time tethered to an outlet and more time being productive.
- What You Get: Anker USB-C Hub (7-in-1), welcome guide, 18-month warranty, and our friendly customer service.
2. Make judgment inspectable
Write a concise proposal that names the goal, constraints, alternatives, risks, and a sequence of deliverables. This lets teammates and stakeholders evaluate the tradeoffs rather than treating a preferred design as self-evident. GitLab’s Staff expectations include making responsible tradeoff decisions and decomposing complex requirements into smaller deliverables.
3. Build alignment around the reason
Connect the technical choice to customer needs, business priorities, and other teams’ constraints. Identify who must adopt, support, or depend on the change, and involve them early enough to shape the plan. Etsy’s ladder and GitLab’s framework both emphasize direction-setting and coordination beyond an individual’s immediate implementation work.

- Please Note: To reach 10Gbps speed, keep the cable under 3.3 ft. For USB A Male to USB C adapters, try flipping the USB C connector. USB C Male to USB A adapters support bidirectional 10Gbps transfer within 3.3 ft
4. Increase other engineers’ leverage
Delegate meaningful implementation, share context, unblock teammates, and improve reusable tools or processes. The goal is not to withdraw from technical work; it is to avoid making the team’s progress depend on one person’s individual output. GitLab describes Staff-level leverage in terms of helping others improve and raising the efficiency of the broader group.

5. Learn what your organization actually rewards
Ask your manager and Staff peers what scope, decision rights, and evidence count locally. Companies vary in how they define the title and the role’s authority; a title alone does not establish what the work entails. StaffEng’s overview and its archetypes guide both describe this variation.

Staff roles take different shapes
StaffEng describes recurring role patterns, not mutually exclusive titles or a single ladder. A company may emphasize one pattern, combine several, or expect an engineer to move among them as needs change.
- Tech Lead: Guides the approach and execution of a team or cluster of teams, coordinating complex work while maintaining cross-functional context.
- Architect: Stewards a critical, enduring technical domain and connects business needs and user goals with technical constraints.
- Solver: Takes on unusually complex or uncertain problems, then helps the team own the work once it becomes manageable.
- Right Hand: Extends an executive-level manager’s capacity in a complex organization and helps decision-makers reason about technical investments.
When evaluating a Staff opportunity or deciding how to grow, compare the role’s scope of influence, time horizon, problem ambiguity, proximity to delivery, cross-team coordination, and available authority or sponsorship. Two jobs with the same title may differ substantially on those dimensions.
What technical ability alone cannot do
Strong technical ability remains necessary, but it is not sufficient for the broader role described by these frameworks. An engineer also needs to decide which problems deserve attention, explain tradeoffs in terms others can use, work across organizational boundaries, and create conditions for colleagues to contribute. That is why the shift is best understood as a change in the unit of impact: from solving an assigned problem well to improving how a wider system identifies, decides, and delivers valuable work.
