The role centers on coaching, facilitation, helping the team remove impediments, and supporting the Product Owner and organization. Here are five common misconceptions, corrected against the 2020 Scrum Guide.
What the Scrum Master is accountable for
The Scrum Guide defines a Scrum Team as one Scrum Master, one Product Owner, and Developers. The team is self-managing: its members “internally decide who does what, when, and how.” The Guide states, “The Scrum Master is accountable for establishing Scrum as defined in the Scrum Guide,” and also makes the Scrum Master accountable for the Scrum Team’s effectiveness. The Scrum Guide (2020) describes services the Scrum Master provides rather than a fixed daily checklist.

Those services include coaching team members in self-management and cross-functionality, helping the Product Owner with Product Goal definition and Product Backlog management, helping the organization understand and adopt Scrum, and causing impediment removal. Scrum.org’s explanation of the role describes possible modes of service—such as coach, facilitator, teacher, or change agent—as situational, not as a formal taxonomy in the Guide.

Myth 1: The Scrum Master is the team’s boss
The Scrum Master has no defined authority over team members in the Scrum Team. Because the team self-manages its work, the Scrum Master coaches people in that capability rather than assigning each person’s tasks or directing how they do the work. Self-management does not mean the wider organization has no managers; it describes how the Scrum Team manages its work.

Myth 2: The Scrum Master is the “Scrum Police”
Establishing Scrum does not mean policing people for procedural compliance. The Scrum Master helps people understand Scrum’s principles and purposes, and coaches them in applying the framework. Scrum.org explicitly addresses the “Scrum Police” misconception in its overview of common Scrum Master myths.
Myth 3: The Scrum Master must personally remove every blocker
The Guide says the Scrum Master causes impediment removal; that does not require personally solving every problem. The Scrum Master helps the team address obstacles it cannot remove alone and supports the team in building its own problem-solving capacity. When an impediment is beyond the team’s reach, the Scrum Master can help address or escalate it rather than leaving the team to manage it in isolation.

Myth 4: The Scrum Master is just a project manager
The Scrum Guide assigns accountabilities within Scrum and services to the team, Product Owner, and organization. It does not define a universal project-control job responsible for daily work, scope, budget, and deadline. An employer may combine Scrum Master duties with project-management responsibilities, but those local expectations are distinct from the role’s Scrum Guide accountabilities.
Myth 5: The Scrum Master is a meeting scheduler or cheerleader
Facilitating Scrum events is part of the role, but calendar administration alone is not. The Scrum Master’s broader accountability is to establish Scrum and support team effectiveness, including through coaching and help with impediments. Scrum.org emphasizes effectiveness and value delivery, not simply keeping meetings upbeat or on schedule.

How to read a Scrum Master job description
Organizations may phrase local expectations differently; a public discussion of job duties is an example of individual experience, not a representative survey. Compare an employer’s description with the Scrum Guide by separating framework accountability from additional local responsibilities.
- Accountability: Does the role establish Scrum and support team effectiveness, or own project controls such as scope, budget, and deadlines?
- Authority: Does it coach and facilitate a self-managing team, or manage team members as direct reports?
- Impediments: Does it help the team address obstacles and remove those beyond its reach, or promise to personally solve every issue?
- Source: Is the expectation part of Scrum Guide guidance, or an employer-specific practice added to the job?
A job can include both Scrum Master accountabilities and other duties. The useful distinction is whether those extra expectations are being presented as that organization’s arrangement or as requirements of Scrum itself.
