Running a SaaS in Production: 5 Hard-Earned Lessons

Learn five practical ways to run a SaaS in production: measure user-visible reliability, guide release risk, make alerts actionable, stage deployments, and prepare for failure.

Running a SaaS reliably is less about preventing every failure than about seeing user-impacting problems quickly, limiting their blast radius, and recovering without making them worse. These five practices—drawn from Google’s Site Reliability Engineering guidance—offer a practical foundation. They are operational recommendations, not claims of personal experience or guarantees; adapt them to your service, users, architecture, and team.

1. Measure reliability the way users experience it

A green server dashboard does not prove that customers can complete the task they came to do. Measure an outcome users care about: for example, whether a request succeeds, a page loads within an acceptable time, or a workflow completes correctly. As Ben Treynor Sloss puts it in Google’s production best practices, “Measure availability and performance in terms that matter to an end user.”

Choose an indicator and set an objective

A service level indicator (SLI) is the measurement; a service level objective (SLO) is the target you set for that measurement over a defined period. Choose an SLI that represents a meaningful user-visible outcome, and specify where and how it is measured. The right target depends on the service’s impact and users’ expectations; a target is a decision about acceptable risk, not a claim that outages can be eliminated.

Keep infrastructure signals such as CPU use and memory available for diagnosis, but do not treat them as substitutes for measuring whether the service works for users. A system can have healthy-looking components while requests fail or become too slow.

2. Use an error budget to make release risk a shared decision

An error budget is the unreliability permitted by an SLO over its measurement period. It turns a reliability target into a practical way to discuss the pace of change: when the service is within its budget, the team can weigh feature work against remaining risk; when the budget is exhausted, reliability work may need to take priority. Google’s SRE guidance presents the budget as a balance between reliability and innovation—not as a promise of perfect uptime.

For illustration only, Google’s guidance shows that a 99.99% availability objective implies a 0.01% unavailability budget. That example is not an industry benchmark or a recommended target for every SaaS. Define the measurement window and the service outcome clearly before using an error budget to guide release decisions, so the team is acting on the same measure.

3. Make every monitoring notification imply a clear action

Monitoring should help someone decide what to do, not make them first decide whether the notification matters. Google’s monitoring guidance distinguishes three useful outputs: an immediate alert for urgent action, a ticket for work that can wait, and a log for later diagnosis.

Route a signal by urgency and response

  • Page: Use when a person needs to act promptly to address a user-impacting problem. The page should identify the affected service and point to a useful response.
  • Ticket: Use for work that matters but does not need an immediate on-call response.
  • Log: Retain diagnostic information for investigation without interrupting someone in real time.

For each notification, ask who is responsible, how soon they need to act, and what action they can take. If the recipient must investigate just to decide whether the alert is actionable, improve the signal or route it to a less urgent channel.

4. Deploy changes in observable stages—and recover quickly

A release strategy should limit the impact of a bad change and give the team a way to notice unexpected behavior while exposure is still manageable. Google’s release engineering guidance describes canary deployments after system tests and says the deployment process should match the service’s risk. A canary exposes a change to a limited portion of production before wider rollout; it can reveal problems under production conditions, but it cannot guarantee that an incident will be prevented.

Supervise rollout and make rollback practical

Monitor behavior at each rollout stage against the user-facing signals that matter. If something unexpected appears, Google’s production guidance recommends rolling back first and diagnosing afterward. That approach depends on having a known-good version and a rollback path that the team can execute under pressure.

5. Prepare for failure before it happens

Production readiness is broader than a successful deployment. Google’s SRE engagement model identifies architecture and interservice dependencies, instrumentation and monitoring, emergency response, capacity planning, change management, and performance as production concerns. Use these as a lightweight review, scaled to the size and risk of the service.

Check the parts that determine whether you can recover

  • Dependencies: Know which services your SaaS relies on and how their failure affects user-visible workflows.
  • Monitoring: Confirm that important outcomes are measured and that notifications have a clear destination and response.
  • Incident response: Establish who responds and how the team can reach the systems and information it needs during an incident.
  • Capacity and performance: Consider how the service behaves as demand changes and what happens when a component is constrained.
  • Change management: Ensure releases and configuration changes can be observed, halted, or reversed.

Keep retries from amplifying an outage

Retries can increase traffic against an already struggling dependency, turning a partial failure into greater overload. Google’s production best practices recommend exponential backoff with jitter: increase the delay between retries and add randomness so clients do not all retry in lockstep. Make retries bounded as well; endless retries can consume resources without restoring service. The right limits depend on the request and system, so define them as part of the service’s failure-handling behavior rather than applying retries indiscriminately.

Put the lessons into a proportionate operating routine

These practices work together: user-centered objectives show whether the service is meeting expectations; error budgets inform the trade-off between reliability work and releases; actionable monitoring helps people respond; staged deployments constrain change risk; and readiness planning improves the odds of containing and recovering from failure. No single control is sufficient, and the appropriate level of process depends on the service’s user impact, architecture, regulatory setting, and staffing.
