Neither route is best for every indie game studio. Self-publishing can suit a team with enough runway and the capacity to manage release work; a publisher can make sense when a specific offer fills a real gap on acceptable terms. The decision turns on the publisher’s written commitments, the rights it requests, and whether the studio can carry the work and financial risk itself.
What changes when you self-publish?
Self-publishing means the studio takes responsibility for presenting the game and making practical publishing and launch decisions. A Game Developers Conference session featuring Larian Studios speakers Sergei Klimov and Swen Vincke puts it plainly: “when you don’t work with a publisher, YOU are the publisher.” GDC’s session description frames that responsibility; it does not mean every studio must perform every task in-house.

For a self-published release, identify who will handle the work the project needs, whether that is studio staff or paid outside help. Product presentation, pricing, localization, QA, porting, release operations, marketing and PR are areas to plan for—not automatic services included with a storefront or guaranteed by a publisher.

What can a publisher add—and what should you verify?
A publisher’s value is specific to its offer. It may provide an advance or project funding, or commit to defined services, but the label “publisher” alone does not establish funding, marketing reach, operational support, or a successful launch. Ask for a written scope and budget, then compare each promised deliverable with a gap the studio actually has.
#1 Best Overall
- Investigate a chilling case through evidence, audio recordings, and visuals in a cooperative deduction game inspired by atmospheric horror storytelling
- Use a companion website to access audio clues, examine case files, and analyze images to uncover the truth behind a haunting disappearance
- Work through sequential puzzles that unlock new evidence, guiding players step-by-step through a layered and engaging investigative experience
- Collaborate with friends or family to piece together clues, share theories, and solve the mystery together in a fully cooperative format
- Ideal for players who enjoy narrative-driven games, escape room experiences, and mystery-solving with a supernatural twist
- What cash will be paid, how much, and on what dates or milestones?
- Which tasks will the publisher perform, and what concrete deliverables or budget are attached?
- Which costs can be recouped from revenue, and does recoupment apply only to this game or across projects?
- What revenue is shared, when does the share apply, and how are receipts, deductions, and payments reported?
- What rights does the publisher receive, for which territories and platforms, and for how long?
- What happens to the rights, game, and store presence if the agreement ends?
Compare the two routes against your studio’s needs
| Decision area | Self-publishing | Publisher-backed route |
|---|---|---|
| Funding and runway | The studio bears the funding burden unless it has other financing. | A particular agreement may offer an advance or project funding; confirm its amount, payment timing, and recoupment terms in writing. |
| Work and capability | The studio coordinates product presentation and launch decisions, using its own team or outside providers. | Only count tasks the publisher has specifically committed to perform. |
| Revenue and recoupment | No publisher revenue share under a self-published arrangement, although platform and other costs still apply. | Check the revenue base, recoupable costs, any cap or cross-collateralization, and the split before and after recoupment. |
| Rights and future projects | The studio makes its publishing decisions subject to platform rules and any other agreements. | Review game and IP ownership, license scope, sequel rights, territories, platforms, and rights reversion on termination. |
| Platform onboarding | The studio handles the applicable onboarding and fees for each storefront. | Confirm which entity or account handles onboarding and fees; a publisher relationship does not, by itself, answer that question. |
What do developer funding figures tell you?
GDC’s 2025 State of the Game Industry survey describes respondents’ reported funding activity, not a controlled comparison of commercial results. In that survey, 56% of developers said they had invested money into their own games; among indie developers, 82% said they had put in their own money. Also, 28% reported pursuing publishing deals or project-based funding. These figures describe overlapping funding activity, not mutually exclusive routes or proof that one route performs better.
In the same survey, 89% of respondents said self-funding had been at least somewhat successful. That is respondents’ own assessment, not an objective measure of return on investment or a forecast for another studio. Funding prevalence and self-reported satisfaction can help frame questions, but cannot decide whether a particular contract or self-funded plan is right for your project.

How to evaluate the publishing agreement
Do not judge an offer by its headline revenue split alone. The mechanics determine what the studio receives, when it receives it, and what control or rights it has given up. GDC’s 2020 publishing-agreement session description says its analysis surveyed more than 30 recent indie publishing agreements and that 50/50 was not the average in that sample. The accessible description does not state the average, and the sample is not a current market-wide benchmark. It does not support treating any one percentage as a standard or verdict on fairness.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problems- Advance and payment schedule: Establish whether money is an advance, when it is paid, and which milestones or conditions affect payment.
- Recoupment: Define eligible costs, the revenue from which they are recouped, whether recoupment is capped, and whether costs can be charged against another game or project.
- Revenue share: Specify the revenue base, deductions, timing, payment frequency, and the share that applies at each stage.
- Rights: Check ownership and license terms, including platforms, territories, duration, and sequel rights.
- Reporting and oversight: Confirm what sales and expense statements the studio receives and what ability it has to review them.
- Milestones and termination: Understand performance obligations, cure periods, exit rights, and what happens to rights, builds, and store pages when the relationship ends.
GDC’s session identifies advances, revenue share, and sequel rights among the terms it examines; the summary does not establish a universally fair formula. A lawyer experienced in game or entertainment agreements can assess the actual text alongside the project budget and rights grant.

Account for storefront costs separately
A publisher deal and a storefront’s onboarding fee are separate questions. For Steam, Valve’s Steam Direct Fee documentation says the fee is non-refundable but can be recouped in a payment after the game reaches $1,000 in Adjusted Gross Revenue from Steam Store or in-app purchases. That threshold and recoupment rule concern Steam; they do not represent the full cost of self-publishing or establish economics for other platforms. If using a publisher, confirm who pays the fee and how the account and store setup will work for the specific release.

A practical way to make the decision
- List the studio’s real gaps. Note runway, staffing, release operations, marketing and PR, localization, QA, porting, and any platform relationships the project needs. Separate tasks you can handle from those requiring outside support.
- Cost the self-publishing plan. Include staff time and external services, not only storefront charges. For a Steam release, account separately for the Steam Direct Fee and its stated recoupment condition.
- Request a detailed publisher offer. Ask for committed deliverables, a budget, payment milestones, recoupable costs, revenue definitions, rights, reporting, and termination or reversion provisions.
- Model more than one outcome. Compare cash flow under plausible sales scenarios, including a slow or unsuccessful launch and a case where publisher costs never recoup. This is a risk exercise, not a sales forecast.
- Have the contract reviewed. Get advice from a lawyer familiar with game or entertainment agreements before signing a live offer.
- Choose based on capacity and terms. Weigh the studio’s runway and operational ability against the publisher’s actual commitments and the rights it requests.
