Enterprises should not replace every endpoint just because it is branded an AI PC—or because a Windows support date has passed. A sound refresh plan checks each device’s support and upgrade path, then matches hardware to employee roles, applications, management requirements, and workloads that genuinely need local AI processing.
What Windows 10’s end of support means for an existing fleet
Windows 10 version 22H2 and specified 2015 LTSB editions reached end of support on October 14, 2025, according to Microsoft’s lifecycle notice. That date is past, but it did not switch off PCs: Microsoft says Windows 10 continues to function. After end of support, however, affected installations no longer receive the stated security updates, software updates, or technical support. Microsoft’s support FAQ outlines upgrade, replacement, and Extended Security Updates (ESU) as possible paths.

For a business, the date is a security and lifecycle decision point—not proof that every Windows 10 computer must be discarded immediately. An organization considering ESU should confirm applicable edition, territory, eligibility, and current terms rather than assume the option applies uniformly.
Why the AI PC label is not a refresh requirement
Microsoft describes Copilot+ PCs as having a neural processing unit (NPU) that supports on-device AI features and hybrid processing, where work can be distributed between the device and cloud. That establishes a capability, not a fleet-wide need: it does not show that every role needs local AI compute or that local processing is always faster, cheaper, safer, or preferable to cloud services. See Microsoft’s business Copilot+ PC information.

Start with the employee’s work rather than a product category. Ask whether the role has an identified AI workload, where it needs to run, and whether the expected benefit depends on local processing. Some users may need an NPU-capable device; others may use cloud AI or have no demonstrated AI workload requiring a hardware change.
- Local AI: Consider NPU-capable hardware when a validated role-specific workflow needs on-device processing.
- Cloud AI: Evaluate it where the workflow can use cloud services, while checking network, security, privacy, and application requirements.
- No demonstrated AI workload: Choose a managed device that meets the role’s performance and support needs without treating AI branding as a requirement.
Check each device before deciding to upgrade or replace it
Eligibility is not a fleet-level assumption. Microsoft says hardware incompatibility, missing current drivers, and whether a device remains within its OEM support period can affect whether it can run a Windows version. Its Windows lifecycle FAQ is a starting point, but the organization still needs to validate its own inventory.

- Inventory the endpoint: Record its hardware configuration, Windows edition and release, driver status, and OEM support window.
- Verify the operating-system path: Check whether that specific device can run the intended Windows version and whether its drivers and OEM support remain suitable.
- Test business applications: Validate line-of-business software and other role-critical workflows on the proposed configuration before broad deployment.
- Check management and security fit: Confirm endpoint-management policies, security requirements, and any licensing needed for the controls the organization intends to use. Microsoft notes that some policy-enabled management controls for its business devices require an enterprise license on its business portfolio page.
- Choose a path per device segment: Upgrade eligible devices, replace those that fail support or compatibility requirements, and assess ESU only as a suitable transition path.
Do not confuse Windows servicing with hardware life
Windows 11 feature updates have different support periods by edition: Microsoft states 24 months for Home/Pro and 36 months for Enterprise/Education. The applicable release and edition should be checked when setting a servicing plan; those durations do not establish an optimal hardware replacement age. Microsoft describes the cadence in its Windows 11 innovation and servicing guidance.

Operating-system support, OEM support, application compatibility, security policy, and the economics of keeping a device are related planning inputs, not one interchangeable “refresh cycle.” Set device replacement timing from those factors and measured role needs instead of treating an OS servicing duration as a hardware-life rule.

How to build a refresh plan that can be defended
Segment by role and workload
Group employees by what they actually do, their performance and mobility needs, and validated AI workloads. Avoid assuming that people with different applications and responsibilities need identical hardware.
Pilot the proposed configurations
Test a representative cohort against real applications, endpoint-management policies, security requirements, and user workflows. Use pilot results to identify compatibility problems and whether local AI capability addresses a genuine need before scaling purchases.

Compare the available paths and their full costs
For each segment, compare an eligible-device upgrade, targeted replacement, or a temporary transition path such as ESU where applicable. Include deployment and support costs as well as hardware; a device that can technically upgrade may still fail an application, driver, OEM-support, or management requirement.
Keep claims about ROI in context
Microsoft says it commissioned a July 2025 Forrester Total Economic Impact study about organizations refreshing aging hardware with Microsoft AI PCs. That is vendor-commissioned evidence, and its results should be interpreted within the study’s scope—not treated as a guaranteed outcome for another company’s fleet. Microsoft’s summary of the study does not provide a sufficiently detailed, attributable numerical result to support a general ROI figure here.
A separate market forecast also needs its label attached. An IDC forecast reproduced in a Microsoft-hosted report projected 24 million AI PCs in 2023 and 54 million in 2024, and nearly 60% of the entire PC market by 2028. Those are figures from a May 2024 forecast, not current observed market share or proof of a particular enterprise’s return. See the Microsoft-hosted IDC report.
Quick Recap
Common refresh-planning mistakes
- Buying to the label: Treating “AI PC” as a business case without identifying a workload that benefits from its hardware.
- Replacing everything at once: Treating Windows 10 end of support as evidence that no existing device can be upgraded or used through a suitable transition path.
- Using one lifecycle number: Confusing Windows edition servicing periods with the economically appropriate replacement age for hardware.
- Generalizing sponsored evidence: Presenting a vendor-commissioned study or market forecast as an independent result that applies to every fleet.
- Skipping segmentation and validation: Making a single fleet-wide decision without role-based requirements and a representative pilot.
