A good first day makes a new employee feel welcome and gives them a clear start: what their role involves, who they will work with, and where to find help. It can also help the team share knowledge that might otherwise sit with one person. That second benefit is a practical aim, not an outcome directly measured by the onboarding studies cited here.
What “bus factor” means for a new employee
“Bus factor” is shorthand for how much a team depends on one person’s knowledge. If a crucial workflow, decision, or system is understood by only one teammate, the team may struggle when that person is unavailable. The term is useful for spotting concentrated knowledge, but the evidence cited here does not establish a bus-factor score or show that onboarding alone reduces it.

There is a reasonable practical connection: introducing a new employee to the people and context behind important work, and explaining workflows collaboratively, can make knowledge easier to access across the team. CIPD’s review identifies information sharing and use of members’ expertise as relevant to team effectiveness; applying that principle to single-person dependency is a practical inference, not a direct finding about bus factor. CIPD says an effective induction welcomes a new starter, helps them settle in, and provides the information they need to perform effectively. In practice, cover three connected areas:
#1 Best Overall
- TEAM BUILDING GAMES FOR WORK: 150 icebreaker question cards that help spark real conversations at business meetings, office lunches, corporate offsites, and retreats, from new hires to executives
- FUNNY CARD GAMES FOR ADULTS: Workplace-friendly humor written for coworkers, these conversation cards for adults help break the ice, get the room laughing, and turn small talk into genuine connection
- 3 LEVELS OF PLAY: Mild, Medium, and Hot decks let you match the mood, start with light get to know you games, move into deeper questions, and dial up the fun as your team gets comfortable
- OFFICE GAMES FOR ANY OCCASION: A go-to pick among office party games and conversation starter cards for team meetings, onboarding, happy hours, holiday parties, and employee engagement activities
- THOUGHTFUL COWORKER GIFT: Packaged in a sturdy giftable box, this conversation game makes a fun choice for team building gifts for employees, work anniversaries, secret santa, and white elephant swaps
- The organization: its purpose, structure, and ways of working.
- The people and team: who the employee will work with, how colleagues collaborate, and where different expertise sits.
- The role: responsibilities, early objectives, expectations, and how work is done.
Gallup recommends that onboarding answer direct questions such as “What is my role?” and “Who are my partners?” Its 2019 findings also show why clarity merits attention: employees who strongly agreed they understood “how we do things at this organization” were 4.7 times more likely to strongly agree that their onboarding was exceptional. That is an association reported by Gallup, not proof that one practice caused the other. Gallup’s onboarding questions and findings
Before the first day: prepare the welcome and the work
Preparation helps the manager give a consistent account of the role and makes the first day less about finding basic information. Before the employee arrives:

- Agree with relevant teammates on the role’s first priorities and what early progress should look like.
- Tell the employee who will meet them, what the day’s schedule is, and where to take practical questions.
- Identify workflows or decisions where knowledge is concentrated. Arrange introductions or shadowing with the people who can explain the context—not only the steps.
- Make sure the manager and colleagues know what support they are expected to provide.
The last two points apply the team information-sharing principle to onboarding; they are practical ways to broaden access to expertise, not interventions proven specifically to lower a bus factor. CIPD’s team evidence review

- The Crew: Mission Deep Sea has the same innovative cooperative twist on the classic trick-taking card game...with a few new surprises!
- Work together to win the right tricks at the right time.
- Communication is essential but limited when underwater - be quick, creative, and strategic.

- Welcome them and make the day’s plan clear. Confirm who they will meet and where to get help with immediate questions.
- Introduce the manager, immediate team, and key collaborators. Explain how these people connect to the employee’s work.
- Describe the role and near-term expectations. Discuss responsibilities, priorities, objectives, and how the team communicates or makes decisions.
- Show where essential information lives. Explain relevant tools, documents, and workflows, and identify colleagues who can answer questions about them.
- Leave room for questions and follow-up. Do not treat a packed orientation session as a substitute for ongoing support.
Gallup reports that employees were 3.4 times as likely to feel onboarding was successful when their manager took an active role. This is a comparison from Gallup’s 2019 reporting, not proof that manager involvement alone caused the difference. Gallup’s guidance on effective onboarding

After day one: turn introductions into shared knowledge
Integration continues after the welcome. Schedule manager check-ins to see whether the employee’s experience matches the expectations described during hiring and on arrival, and to uncover questions they did not yet know to ask. Continue introductions beyond the first week so the employee builds working relationships, not just a list of names.

How to tell whether the start is working
Use the employee’s experience and the team’s knowledge-sharing habits as prompts for follow-up, not as a formal bus-factor score. Ask questions such as:
- Can the employee explain their role, near-term priorities, and how to ask for help?
- Do they know the people they need to work with and what those colleagues can help with?
- Have they had a chance to observe or discuss important workflows with the people who know them best?
- Are explanations and working context becoming accessible to more than one person?
Gallup reported in 2019 that about one in ten employees strongly agreed their organization did a good job onboarding new employees. Treat that as Gallup’s reported finding—not a universal current rate—and read its other onboarding figures as associations rather than causal estimates. Gallup’s reported findings
