Marketing automation can scale campaign timing, personalization and execution, but it does not guarantee a return. Strong results depend on the quality of the idea, the relevance of the experience, and whether a team uses the performance data and time saved to make better decisions.
What automation can—and cannot—do for marketing ROI
Automation helps teams carry out repeatable work at scale: delivering messages at chosen times, adapting experiences to customer data, coordinating channels and optimizing media. Those capabilities can contribute to stronger business results, but more sends, faster production or lower labor time are not ROI by themselves. Teams still need to connect activity to outcomes such as revenue, response or other campaign effects, and account for the costs involved.

The Data & Marketing Association (DMA) reported that campaigns using automation generated 32% higher ROI and a 50% effectiveness boost for performance marketing effects in its 2025 Value of Automation report. The findings summarize 153 campaigns using automation, drawn from 1,720 award campaigns submitted to the DMA’s Effectiveness Databank between 2017 and 2024. They describe that report’s campaign cohort; they are not a guaranteed uplift for every organization or proof that automation alone caused the difference. The DMA points to personalization, smarter media spend and sharper insight generation as ways automation can contribute.

Automation can multiply the reach or frequency of a campaign, but it cannot make an undifferentiated idea compelling simply by distributing it more efficiently. People remain responsible for understanding the audience, finding a meaningful angle and shaping communications that are distinctive and appropriate to the brand.
#1 Best Overall
The DMA’s 2024 Value of Creativity report, based on more than 1,500 campaigns, found that highly creative campaigns generated four times the business effects of less creative counterparts. The report identifies emotional resonance, recognizable communications and sensory appeal as pillars of creative effectiveness. This is a reason to protect creative quality as output volume rises—not a promise that any particular creative choice will produce four times the result.
How to divide work between people and automation
Use automation for repeatable execution and rapid processing; keep people accountable for the choices that shape what the system does and whether its output serves the business. The division should reflect the sensitivity of the decision, the quality of available data and the consequences of a mistake.

| Work | Automation can help with | People should own |
|---|---|---|
| Audience and timing | Applying defined audience rules, scheduling and coordinating eligible messages. | Deciding who should be reached, what is relevant to them and when contact would be inappropriate. |
| Creative production | Adapting approved material to formats or producing variations within defined constraints. | Setting the concept, brand voice and visual direction; reviewing whether each version is clear, distinctive and on-brand. |
| Optimization | Processing performance signals and adjusting eligible campaign variables against a stated objective. | Choosing the objective, interpreting whether a signal reflects business value and deciding when to override an optimization. |
| Customer data and channels | Using connected data to inform relevant experiences and coordinate campaign activity across channels. | Determining which data is appropriate to use, checking that channel experiences make sense together and addressing gaps or inconsistencies. |
Customer data can make automation more relevant when it is integrated thoughtfully. In its 2025 Value of Customer Data report, the DMA reported 14% higher ROI and 21% more effects per campaign for customer-data-driven campaigns. It also reported a 38% increase in response effects for performance campaigns and 23% more effects when customer data was used in integrated multichannel campaigns. These are findings from the report, not outcomes to assume for a new campaign. Data is an input to useful experiences, not a replacement for deciding what those experiences should be.

Redesign the workflow, not just the task
Time saved only matters if the team puts it to productive use. McKinsey’s 2026 analysis, The future of marketing in the age of AI, makes this point directly: “AI automation might save a marketer 20 percent of their time on a task, but if that new time isn’t put to use, it doesn’t generate value.” The 20% is an illustrative statement in the article, not a general measured saving. The practical implication is to decide in advance how capacity freed by automation will support work such as stronger creative development, audience insight or campaign analysis.

McKinsey also describes codifying brand voice, visual identity and guardrails when scaling content with AI, and organizing orchestration through human–agentic teams. Its claim that orchestration can improve ROI by 30 percent is based on McKinsey’s experience, so it should not be treated as an industry-wide benchmark.
A CMO Council report page describing a 2026 global survey of 371 marketing leaders found that 73% of its defined “Power Partners” reported measurable or above-expectation ROI from AI, compared with 22% of “Emerging Partners.” The report associates the higher-performing group with redesigning how people and AI work together; the comparison does not establish that collaboration alone caused the difference. It is a useful reminder that implementation is an operating-model question as much as a technology choice.

Measure business outcomes, not automation activity
Set a measurement plan before launch so the team can tell whether automation improved results rather than simply increasing output. Keep operational indicators, such as time saved or volume produced, separate from business outcomes. Use the latter to decide whether a workflow is worth continuing or changing.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitches- Define the outcome: Choose the business effect the campaign is meant to influence, such as revenue or response, and identify the campaign costs that belong in the ROI calculation.
- Establish a comparison: Record the baseline or comparison approach and the period being evaluated. Avoid attributing a change to automation when other changes may also explain it.
- Track the mechanism: Monitor whether personalization, media allocation, channel coordination or another intended use of automation actually occurred.
- Review creative and audience fit: Examine whether communications remained recognizable and relevant, not just whether they were produced or delivered on schedule.
- Assign an owner: Name who reviews results, interprets the signals and can change or stop the workflow.
- Reinvest saved capacity: Identify the higher-value work the team will do with time freed by automation, then assess whether that work contributes to the chosen outcome.
Set human oversight to match the risk
Human review should be a designed control, not an informal hope that someone will catch a problem. Define which actions can run automatically, which require approval, and who can pause or override the system. A low-impact format variation may need a different review process from a decision that changes audience treatment or campaign direction.
In a 2025 marketer survey, SAS found that 90% of respondents trusted agentic AI to some extent when oversight was conditional, while 5% expressed full trust. Nearly half (48%) thought humans should review and approve all AI-generated decisions. These are survey responses, not proof of which oversight model produces the best marketing results. They support making approval, override and testing rules explicit, with review proportionate to the decision’s sensitivity.
- Document the approved brand voice, visual identity and boundaries for generated or adapted content.
- Specify which decisions may run unattended and which need human approval.
- Provide a clear way to override or stop an automated action.
- Test outputs and outcomes before widening a workflow, and keep reviewing them after launch.
- Revisit rules when the data, audience, channel or business objective changes.
A practical test for whether automation is earning its place
Before expanding an automated workflow, check that it addresses a real bottleneck or opportunity, uses data that can support a relevant experience, preserves room for creative judgment and has an accountable owner. Then evaluate it against an end-to-end business outcome rather than delivery volume or time saved alone. If the workflow raises output but the team cannot explain its value, the next step is better measurement or a redesigned process—not simply more automation.
