Token burn should be measured for the workload—not guessed from a generic retry or summary percentage.
Why long-horizon execution needs explicit controls
A long-running task may outlast a single model context or process. When another session takes over, it cannot be assumed to remember earlier decisions, completed work, or changes made in the environment. Anthropic describes cross-window consistency as an open problem in its November 26, 2025 engineering article, Effective harnesses for long-running agents: “However, getting agents to make consistent progress across multiple context windows remains an open problem.” Context compaction can help manage context, but does not by itself ensure production-quality progress.

Reliability also has several distinct parts. The agent must know what to do next, the runtime must expose what happened, evaluation must determine whether the task actually succeeded, and recovery must avoid making the situation worse. Treat those as separate design responsibilities rather than expecting a better prompt or a longer context to solve all of them.

How to preserve continuity between sessions
Anthropic’s documented example uses a specialized initializer to prepare a project and leave artifacts for subsequent work sessions, including a feature list, setup script, progress log, and initial commit. Later sessions make incremental progress from that starting point. This is a design example, not a universal recipe; the useful principle is to make handoff state explicit and verifiable.

What a handoff should contain
As an operational recommendation, keep a durable handoff that records:
- Task and acceptance conditions: the requested outcome, constraints, and evidence that will count as completion.
- Current state: completed work, open requirements, relevant files or records, and the environment or version in which the state exists.
- Decisions and assumptions: choices already made, their rationale when it matters, and assumptions that the next session should recheck.
- Next action: a bounded next step, including any prerequisite or approval needed before an external side effect.
- Verification instructions: specific checks the next session should run before continuing and before declaring success.
Do not treat the handoff as proof that the described state is still true. At session start, have the agent inspect relevant artifacts and the current environment, then reconcile discrepancies before acting. If the state cannot be verified, pause or escalate rather than silently proceeding from a stale progress note.
What to capture so failures can be diagnosed
A useful trace makes it possible to reconstruct the run, not merely read its final answer. Record the task and configuration, the information presented to the agent, its tool calls and arguments, tool responses, relevant environment changes, timestamps or step order, and the final outcome check. Preserve enough context to identify the first decisive failure rather than only the later errors caused by it.
Microsoft Research’s AgentRx benchmark contains 115 manually annotated failed trajectories (Microsoft Research, 2026) and frames diagnosis around execution trajectories and a critical failure step. The practical implication is to review the sequence of observations and actions around the failure: a wrong decision may follow from an earlier misleading tool result, missing state, or failed action.
In multi-agent systems, attribution can be especially difficult when one component’s output becomes another’s input. TraceElephant reports that full execution traces improved failure-attribution accuracy by up to 76.5% compared with a partial-observation counterpart in its tested setting (Association for Computational Linguistics, 2026). This is a benchmark-specific result, not a production guarantee. Capture inter-agent messages and tool interactions where permitted, while applying appropriate access controls and redaction to sensitive data.
A practical run record
- Run identifier, task version, model and configuration, and environment version.
- Session boundaries and the handoff state supplied at each boundary.
- Ordered model actions, tool names and arguments, tool results, and relevant state changes.
- Retries, timeouts, exceptions, cancellations, and recovery actions, with links between attempts in the same task.
- The independent completion check and its result, not just the agent’s summary.
- Input and output tokens and monetary charges when available, attributed to the task and its attempts.
How to evaluate non-deterministic behavior
An agent’s statement that it completed a task is not evidence that the environment reached the required state. Anthropic’s evaluation guidance illustrates this with a booking agent: saying that a reservation was made does not establish that a reservation exists in the database. Grade the final environment state against the task requirements, and retain the interaction trace so a passing or failing result can be explained.
Because runs can vary, one successful execution is weak evidence of reliability. As a practical evaluation recommendation, repeat the same defined task under a documented harness and report the model and configuration, environment, run count, and success definition. Include failures and retries in the reported outcomes. The cited work supports trajectory-based diagnosis and environment-based evaluation; it does not set a universal number of trials or a reliability threshold.

Separate task success from run behavior
For each trial, record whether the required external state was reached, whether the agent’s claim matched that state, and whether the run needed intervention or recovery. This distinguishes a task that ultimately succeeded after a retry from one that succeeded on its initial attempt, without disguising either as a simple unqualified success.

How to recover without losing track of state
Recovery needs to consider both sides of execution: the agent’s context and the environment it has changed. Restoring only context can leave the agent believing an action occurred when it did not, or overlooking a side effect that did. Restoring only the environment can leave the agent with a stale account of what happened.
AgentRewind proposes aligned checkpoints of agent context and controlled environment state, allowing execution to return to a prior point and resume after an error. Anthropic’s managed-agent engineering account describes a different runtime pattern: separate the harness, session log, and sandbox so that when a container fails, the harness can surface the tool-call error and provision a replacement environment for a retry. These are documented approaches; neither establishes a universally best recovery design or a quantified token saving.
| Recovery approach | What it restores or replaces | Design question |
|---|---|---|
| Aligned checkpoints (AgentRewind proposal) | Agent context and controlled environment state at a shared checkpoint. | Can both states be restored consistently, and which external changes are outside the checkpoint boundary? |
| Replaceable execution environment (Anthropic engineering account) | A failed container can be replaced while the harness and session log remain separate. | Does the replacement environment contain the expected state, or must the task resume from a known checkpoint? |
For actions that cannot be rolled back—such as sending a message or submitting a transaction—design for explicit confirmation, idempotency where feasible, and a human review or compensating action when appropriate. These are operational considerations, not a protocol prescribed by the cited sources. Before retrying, determine whether the original action took effect; otherwise a retry may duplicate a side effect.
How to measure token burn for your workload
The sources covered here do not establish a general token cost per run, retry overhead, or token savings from summaries, context resets, or recovery. There is no defensible universal percentage to apply. Measure actual usage from your own traces and compare runs that perform the same task under the same model, configuration, harness, and environment.
Track input and output tokens, tool calls, retries, context-management operations, successful task completions, and monetary cost where available. A useful operational measure is total measured cost for a defined evaluation batch divided by the number of tasks that met its success criteria. State whether failed and retried attempts are included; for a measure of the real end-to-end workload, include their usage rather than counting only the final successful attempt. Keep token totals distinct from monetary cost, since prices and model configurations can change.
When publishing or comparing a figure, specify the model or service, pricing date if reporting money, workload, number of runs, success definition, and treatment of failures and retries. Without those details, a token-burn figure is difficult to interpret and may not transfer to another system.
Include long-horizon risks in safety evaluation
Risks can emerge through a sequence of interactions rather than a single isolated input. AgentLAB evaluates five attack types across 28 environments and 644 security test cases (Proceedings of Machine Learning Research, 2026). That benchmark scope is a reason to include multi-turn and long-horizon cases in an evaluation plan; it is not evidence that every agent faces the same risk profile or that passing those cases guarantees safety.
Test whether an agent can be redirected over multiple steps, whether untrusted content can influence later actions, and whether a recovery or handoff preserves unsafe assumptions. Define expected safe behavior and escalation points for the specific tools and environments the agent can access.
Quick Recap
A practical operating sequence
- Define the outcome. Specify the external state that constitutes success and the evidence used to verify it.
- Initialize durable state. Prepare the project or environment and write a handoff that distinguishes verified facts from assumptions and unfinished work.
- Run with trace capture. Record the inputs, ordered actions, tool results, errors, state changes, and usage needed to reconstruct the attempt.
- Verify before continuing or stopping. Check current environment state at session boundaries and independently grade the final outcome.
- Diagnose at the decisive step. Find where the trajectory first diverged from the intended behavior before changing prompts, tools, or runtime settings.
- Recover within a defined boundary. Restore aligned context and environment state where possible; otherwise establish what side effects occurred before retrying or escalating.
- Measure comparable runs. Report task success and resource use over a defined workload, including failures and retries according to the stated accounting rule.
