To give an LLM-driven NPC continuity across conversations, store selected memories outside the model’s active context, retrieve only the items relevant to the next scene, and add them to the prompt alongside the character’s instructions and recent dialogue. A database alone does not give a character reliable recall: the game must decide what to remember, when to retrieve it, how to handle changes, and what the NPC is allowed to change in the world.
What counts as memory for an LLM NPC?
The model does not automatically remember a past conversation after its context window is gone. It responds to the information assembled for the current inference call. A practical design separates that information into three layers:
As an Amazon Associate I earn from qualifying purchases.
- Short-term memory: Recent dialogue or events kept available during the current scene or session.
- Long-term memory: Selected information saved outside the active context so it can be used in a later session.
- Working memory: The context assembled for one response, typically including character instructions, recent turns, and retrieved long-term memories.
This distinction appears in Microsoft’s reference architecture for LLM agents: working memory is what the model sees, while short- and long-term stores are design choices about what information to include and at what cost. The model does not query a database by itself unless the application gives it a tool to do so.

Long-term memory can also contain different kinds of information, which may need different retention and retrieval rules:

- 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
- Semantic memory: Relatively durable facts or attributes, such as an NPC’s established relationship with a player.
- Episodic memory: Particular past events, ideally with timestamps, such as a promise made during an earlier quest.
- Procedural memory: Learned methods or workflows, such as how the character should respond to a recurring event.
These categories are useful design choices, not a required schema. A stable fact and a dated event should not necessarily be retrieved, updated, or forgotten in the same way.
Choose what the NPC should remember
Saving every line of dialogue as a permanent memory is easy to describe but difficult to use well. It can make storage grow without bound, surface irrelevant details, and preserve information that should have expired or changed. Instead, treat a transcript as input for selecting and condensing memories.
For each candidate memory, define its scope and provenance. A record might identify the player and NPC it concerns, the world or location where it applies, when it was learned, and whether it is sensitive or subject to a retention limit. Those fields help prevent a detail from one character, player, or campaign from leaking into another character’s response. Microsoft’s long-term-memory guidance recommends metadata filtering to enforce scope and sensitivity constraints during retrieval.

Keep the memory’s status clear. For example, distinguish a confirmed event from an NPC’s inference, an unresolved rumor, or a player’s claim. Otherwise, a summary can quietly turn uncertainty into fact. Store enough source and time information to explain where a memory came from and whether it may still be current.
Build a memory lifecycle
A durable system needs rules for capture, selection, storage, retrieval, revision, and deletion. One workable lifecycle is:
- Capture the current interaction. Keep recent dialogue or game events available for the current scene. This is the short-term record, not yet a commitment to permanent storage.
- Select and condense. Identify facts, experiences, or state changes likely to matter later. Turn them into concise records rather than treating the full transcript as the long-term memory. “Memories for Virtual AI Characters” describes converting raw text into condensed memories for character responses; Microsoft’s guidance likewise frames long-term memory as curated durable information.
- Apply scope and metadata. Attach the relevant character, player, world, location, timestamp, source, and sensitivity or retention rules. Reject or quarantine records that do not meet the game’s requirements.
- Persist and track revisions. Save the approved record outside the active prompt. When new information reinforces, refines, or contradicts it, record the change rather than assuming that the oldest version remains true. Microsoft recommends an activity log for writes, merges, demotions, and deletions.
- Retrieve for the next interaction. Use the current character, player, scene, and location to select a small set of relevant memories for the working context. Do not insert the entire store into every prompt.
- Consolidate or forget. Merge duplicates, demote low-value details, or expire records according to the intended character behavior and storage policy. Forgetting is part of memory management, not just a way to reduce storage.
- Evaluate the result. Test returning-player scenarios for correct continuity, false recall, relevance, and response quality. Measure retrieval performance, latency, and token use as well.
Choose between a rolling summary and structured memories
A rolling summary is a reasonable first prototype when a game needs broad continuity and has few memory rules. A structured store is more suitable when the NPC must recall particular events, respect player or world boundaries, or handle changing facts. Neither approach is a universal winner; the right choice depends on the game’s behavior requirements and the cost of mistakes.

| Design | Strength | Trade-off | Best fit |
|---|---|---|---|
| Rolling or periodic summary | Simple to implement; preserves broad context in a compact form. | Specific details can disappear or become hard to retrieve, and a new summary may overwrite useful distinctions. | Early prototypes or experiences where general continuity matters more than exact event recall. |
| Typed, retrievable memory records | Can retrieve a specific fact or episode and apply scope, timestamps, and update rules. | Requires more machinery for schemas, indexing, conflict handling, lifecycle policies, and testing. | Games where continuity depends on precise relationships, promises, quest history, or boundaries between players and worlds. |
“A Quest for Information: Enhancing Game-Based Learning with LLM-Driven NPCs” reports one prototype that requested a summary when token use exceeded 75% of its limit, replaced the previous memory with the new summary, and ran summarization when the player was not actively interacting. That 75% threshold is a choice made by those authors, not a general target. The paper also reports system failures and occasional behavioral inconsistencies, and its usability observations involved only three participants.
Retrieve relevant memories without overwhelming the prompt
Storage capacity is not recall quality. At each new interaction, retrieval should consider what is happening now: which NPC is speaking, which player they are addressing, the current location or quest, and what the player just asked or did. The resulting working context can combine the character description, recent dialogue, and a bounded set of memories.
“Memories for Virtual AI Characters” describes condensed memories retrieved to support character responses, combined with a character description and chat history. The authors also discuss memory buckets, targeted query generation, and forgetting that can be configured to fit character traits. Those are useful design patterns, not proof that any particular retrieval strategy works for every game.

Test retrieval for both misses and intrusions. A missed memory can break continuity; an irrelevant or mis-scoped memory can be worse, particularly if it reveals information from another player or character. Track precision (how often retrieved memories are relevant) and recall (how often needed memories are found), alongside response latency, token use, and the effect on the NPC’s answer. General LLM-agent guidance flags falling retrieval precision as a store grows, so evaluation should include realistic returning-player cases rather than only short demonstrations.

An NPC can remember that a player offered a key without having permission to grant the player access to a locked area. Treat dialogue generation and authoritative world state as separate responsibilities. Let the model propose an action or state change, then have game logic validate it against quest rules, permissions, and current state before applying it.

“Memory and State Control for LLM-Driven NPC Dialogue” describes The Obsidian Flask, a prototype with an eight-turn short-term buffer, an NPC- and location-scoped FAISS memory store, and a separate event-sourced state path. Proposed world mutations pass through a validation barrier before application. In the authors’ preliminary held-out-world tests, their system recalled 87.7% of facts at least 20 turns old, compared with 0.0% for a rolling-context baseline using an equal token budget, 63.9% for generic retrieval-augmented generation, and 80.2% for full history. The comparison against flat vector memory was not statistically significant. These figures describe that prototype and test setup; they do not establish expected performance in another game.

Plan for privacy, change, and forgetting
Persistent memory creates obligations beyond prompt engineering. Decide what is appropriate to retain, who or what it applies to, how long it lasts, and how it can be corrected or deleted. Do not store sensitive player information merely because it appeared in dialogue. Apply scope and sensitivity checks before retrieval, and make writes, merges, demotions, and deletions auditable.
Contradictions need an explicit policy. A later event may supersede an old fact, reveal that a prior memory was mistaken, or apply only to a different character or timeline. Preserve timestamps and provenance so the system can distinguish those cases. Depending on the game, a valid response may be to update a fact, keep both accounts as conflicting memories, or ask the player for clarification; silently treating every new statement as truth can damage continuity.
Forgetting also shapes characterization. A game may want a character to retain a betrayal indefinitely, let a minor detail fade, or forget information after a season ends. A configurable forgetting model is discussed in the virtual-character work, while broader LLM-agent research treats consolidation and lifetime management as open problems. The lifetime rule should be an intentional part of the design, not an accidental consequence of a storage limit.
What the evidence does—and does not—show
There are practical patterns to borrow, but no common benchmark establishes one best memory architecture for every NPC game. The 2024 AAAI Symposium review, “Memory Matters: The Need to Improve Long-Term Memory in LLM-Agents,” identifies separating memory types and managing their lifetimes as open problems. NPC-focused work demonstrates approaches such as condensed memories and targeted retrieval; prototype results should be treated as specific to their systems and evaluations.
Similarly, Microsoft Research’s 2026 “Human-Inspired Memory Architecture for LLM Agents” reports 97.2% retention precision and a 58% reduction in store size, with a 21.8 percentage-point improvement over its baseline, for deduplication-based consolidation on a VSCode issue-tracking dataset containing 13,000 issues and 120,000 events. Those results concern a general-agent dataset, not NPCs, and should not be used as an NPC performance forecast.
A practical starting point
- Begin with a small set of memory types and define what qualifies for persistence.
- Keep recent dialogue separate from durable records, and build each response from a bounded working context.
- Scope every record to the right player, NPC, world, and time; retain provenance and sensitivity information.
- Give the system explicit rules for revising, consolidating, and deleting memories.
- Validate proposed world changes in game logic instead of treating NPC dialogue as authoritative state.
- Test continuity and false recall, then monitor retrieval precision and recall, latency, and token cost as the memory store grows.
For a prototype, periodic summaries can establish the basic loop. When exact continuity, boundaries, or world-state safety matter, structured records and explicit validation provide more control at the cost of additional implementation and evaluation work.
