Phoneme timestamps are not a complete lip-sync solution: they describe when speech sounds occur, not which mouth pose an avatar should display. For a product that may switch TTS providers, keep timing data separate from avatar animation mapping, then choose the timing granularity that meets the product’s needs. The available technical documentation does not establish why a particular team avoided phoneme timing, so this article treats that as a design decision rather than a verified account of an internal decision.
What phoneme timing does—and does not—tell you
Timing and animation are different layers. A timing event says when a unit of speech—such as a word, character, phoneme, or explicit cue—relates to generated audio. An animation representation says what the character should do, using such things as visemes, SVG mouth poses, or blend shapes. Receiving phoneme timestamps does not by itself produce a character’s mouth animation.

That distinction matters because a phoneme is a speech sound, while a viseme is a visually recognizable mouth shape. Microsoft’s Azure Speech documentation says there is no one-to-one correspondence between phonemes and visemes: multiple phonemes can correspond to a visually similar mouth position. Its synthesis interface can emit viseme IDs, SVG animation, or blend shapes, with 22 viseme IDs documented; locale and output-format support vary. Microsoft Learn’s viseme documentation describes those outputs and constraints.
Choose the timing signal that fits the product
TTS providers expose different alignment signals, and the choice is not simply “phonemes or nothing.” The right option depends on the animation requirement, supported voice and language, endpoint, transport, and how tightly events must track audio playback.

|---|---|---|---|
| SSML marks | Timepoints for explicit marks inserted in the input script. | Sparse synchronization cues, such as triggering a gesture or scene event. | Google Cloud returns a mark’s offset from the start of generated audio; this is a cue-point approach, not a full phoneme sequence. Google Cloud SSML documentation. |
| Word boundaries | Timing associated with words. | Captions, word highlighting, or animation that only needs coarse speech progress. | IBM documents word timings and SSML marks through its WebSocket interface; timing messages for a word arrive before the audio chunk containing that word, and language support is limited. IBM’s word-timing documentation. Alibaba says word boundaries are available only for voices that support them, and its short-text REST API does not return timestamps; it points to WebSocket or corresponding SDK use. | Character timing | Timing information for when characters in the original text were spoken. | Applications that need text-level alignment at finer granularity than words. | ElevenLabs documents this for its streaming endpoint; this provider-specific shape is not a universal TTS timing format. ElevenLabs’ streaming timing documentation. |
| Phoneme timestamps | Timing for individual phonemes. | Cases where sound-level timing materially improves the animation or other synchronization behavior. | Hume Octave 2 documents optional word- and phoneme-level timestamps, with phonemes represented using IPA symbols and extensions for some languages. In streaming use, timestamp objects can be interleaved with audio chunks. Hume’s Octave 2 timestamps guide. |
| Provider-native viseme events | Animation-oriented mouth-shape events, rather than only speech-unit timing. | Projects whose target rig can use the provider’s viseme output directly or with a small adapter. | Azure documents viseme IDs, SVG animation, and blend-shape output; coverage and conventions are provider- and locale-dependent. These options are not a ranked quality ladder. The cited vendor documentation describes features and constraints, not a comparative benchmark of visual quality, accuracy, latency, or cost.
Why a swappable-provider system should separate timing from animation
Provider responses differ in event granularity, timestamp semantics, supported languages and voices, endpoint availability, and streaming behavior. That variation supports an architectural recommendation: normalize timing into an internal event model, but keep the avatar-specific animation mapping separate. The vendors cited here do not define a shared interchange standard, so an internal model should preserve which provider and source event produced each normalized event.

Keep provider ingestion behind an adapter
Have a provider-specific adapter translate the response into a small internal set of event types, such as mark, word, character, or phoneme. Normalize timestamp units and make the relationship to the relevant audio segment explicit. Do not silently treat a provider’s character boundary as equivalent to a word boundary, or a word event as equivalent to a viseme.

Map normalized speech events to the target character’s controls in a separate animation layer. That layer can decide whether an event drives a viseme, an SVG pose, a blend shape, or no mouth change. This separation lets the application change a TTS adapter without automatically changing the character rig, and lets it adapt a rig without rewriting every provider integration.

Retain source information for diagnosis
Where practical, retain the provider’s original payload or enough provenance to recover its meaning, along with the normalized event. This is useful when investigating discrepancies in units, ordering, or event semantics; normalization should not imply that providers use identical timing rules.
When to avoid phoneme timing
Phoneme timing may be unnecessary complexity when the product does not use sound-level boundaries. Word-level signals are a more direct fit for captions or word highlighting, while SSML marks can serve applications that need only a handful of explicit synchronization points. If the character can use provider-native visemes, that output may also shorten the path from synthesis event to mouth pose, although it can tie the implementation to a provider’s inventory, locales, event transport, and blend-shape conventions.

- The feature needs coarse progress, not sound-by-sound animation. A word or mark signal may be sufficient for the visible behavior.
- The required provider configuration does not expose phonemes. Availability can depend on endpoint, voice, language, and transport; confirm it for the actual production configuration rather than assuming provider-wide support.
- The animation layer still lacks a useful mapping. More detailed timing does not solve the separate problem of translating speech events into the character’s controls.
- Provider interchangeability is a priority. Phoneme timing can be used in a portable design, but the app must account for provider-specific representations and coverage rather than assuming a common format.
When phoneme timing is worth adopting
Phoneme-level timing is reasonable when finer granularity materially improves the product and the full path from synthesis to animation is supported. Before adopting it, verify the required provider and endpoint return phoneme events for the target voices and languages, that their timestamps can be aligned to the audio playback clock, and that the application can map the resulting units to the target rig. If one of those links is missing, the extra detail may not improve the displayed animation.
- Demonstrable product need: the intended animation or synchronization behavior benefits from phoneme-level boundaries rather than words, characters, or sparse cues.
- Coverage in the deployed configuration: the signal is available for each required voice, language, endpoint, and transport.
- Clock alignment: timestamps can be interpreted against the audio segment and playback timeline that the listener actually hears.
- Animation mapping: the application has a defined route from phoneme events to the character’s visemes or rig controls.
- Provider-change plan: adapters can represent provider differences without pretending their units or semantics are identical.
Streaming lip-sync needs audio-aware event handling
Do not assume timing events arrive in the same order across providers or transports. Hume documents timestamp objects interleaved with audio chunks; IBM documents word timing messages arriving before the audio chunk containing the corresponding word. A streaming client therefore needs to associate events with the correct audio segment and playback clock, not infer association from arrival order alone.

Test the behavior that can break synchronization: event ordering, chunk association, playback offsets, missing or repeated text, and what happens when audio is interrupted or regenerated. Treat regenerated audio as a new timeline unless the provider and application explicitly establish that existing events remain valid for it.
A practical provider-switching decision
- Describe the visible behavior. Decide whether the feature needs sparse cues, word highlighting, closer text alignment, phoneme-driven timing, or direct viseme animation.
- Check the exact synthesis configuration. Verify the timing or animation signal for the required endpoint, voice, language, and transport in the provider’s documentation and response format.
- Define an internal event contract. Specify event type, timestamp unit, audio-segment association, ordering assumptions, and provenance. Treat this as your application’s contract, not an industry standard.
- Connect timing to the playback clock. Confirm that normalized offsets refer to the audio being played, including when streaming chunks arrive or playback is interrupted.
- Map to the rig independently. Implement and validate how the chosen event types affect the avatar’s mouth controls.
- Exercise a provider change. Run the same product behavior through each supported provider configuration and inspect missing events, timing interpretation, and rig mapping. Do not assume matching event names mean matching semantics.
What can be said about “why we avoided” phoneme timing
The available vendor documentation can support a discussion of trade-offs, but it cannot establish a team’s historical rationale or firsthand implementation experience. Without project records or confirmation from the people who made the decision, the defensible claim is conditional: teams may avoid phoneme timing when simpler signals meet the product need, required coverage is absent, or the animation mapping and playback-clock integration are not in place. Those are design conditions, not a verified explanation of why a particular team chose its approach.
