Latency in Voice AI: Why It Matters and How to Fix It

Measure voice-agent delay from the end of a caller’s speech to the first audio they hear. Then use stage-level timings to decide whether to tune endpointing, stream processing, shorten replies, or change the audio path.

When a voice agent pauses after a caller finishes speaking, it feels slow; when it answers before the caller is done, it feels interruptive. Measure the time from the end of the caller’s speech to the first audio the caller hears, then identify which stage causes the delay. Streaming, well-tuned turn detection, concise replies, and keeping slow application work off the live audio path can help—but only if the measurements show where the time is going.

What voice-AI latency measures

The most useful top-line measure is end-of-speech to first audio: the interval between the caller finishing a turn and hearing the agent begin its reply. Define the start event consistently. Some systems measure from actual speech ending; others start the clock when voice activity detection (VAD) or a turn detector declares the turn over. Those are different boundaries, so their results are not directly comparable.

A common cascaded voice-agent path is:

Microphone and media transport → VAD and turn detection → speech-to-text (STT) → language model (LLM) → text-to-speech (TTS) → audio delivery and playback.

Some stages can run sequentially, while streaming designs can overlap them. Network and playback time also count from the caller’s perspective: a fast model does not make the reply feel fast if its audio takes a while to reach the device.

Measure each stage before changing settings

Record timestamps for the key events in each turn. Microsoft’s voice-agent tracing guidance distinguishes model time to first token (TTFT), TTS time to first audio (TTFA), time to last audio (TTLA), and speech-recognition timings. Those measurements help separate a slow start from a long completion.

  • Speech end: when the caller actually stops speaking, if available.
  • Turn boundary: when the system decides the caller’s turn is complete. The gap from speech end to this decision is endpointing latency; it includes detection and turn-completion processing.
  • Transcript availability: record when partial words are emitted if the agent acts on partial text, and when the final transcript is ready if it waits for the complete utterance. AssemblyAI cautions that LLM-style TTFT alone can be misleading for streaming STT.
  • First LLM token: useful for locating model startup time, but not the same as the start of audible output.
  • First TTS audio chunk and first audio delivered: distinguish synthesis startup from the point when audio is available to the user.

Compare stage timings across turns, including slow-percentile cases as well as medians. Averages can conceal the pauses that frustrate callers. Track transcription errors, false turn endings, interruptions, reliability, and task completion alongside speed: a faster configuration that cuts callers off or misunderstands them is not an improvement. Microsoft recommends monitoring responsiveness and stage latency after releases; AssemblyAI’s evaluation guidance also emphasizes endpointing and accuracy.

Reduce delay without making turn-taking worse

Stream audio and output where the design supports it

A system that waits for a complete audio upload, a finished LLM response, and a fully synthesized audio file puts those waits in sequence. Streaming can let STT emit partial results, the LLM begin generating, and TTS start speaking from early output before every stage is finished. The benefit depends on the implementation: not every service or use case supports incremental processing, and the user still needs a coherent, safe reply.

OpenAI’s August 3, 2026 account of its real-time system describes the latency cost of sequential cascades and the potential to preserve speech cues such as tone and pacing with real-time audio approaches. Streaming and overlap can reduce waiting, but do not assume they eliminate every stage or network delay.

Tune endpointing for the people and channel you serve

Endpointing is a turn-taking trade-off, not simply a speed control. A long silence threshold makes the agent wait; a short one risks treating a pause mid-thought as the end of the caller’s turn. Test real interaction patterns, including hesitant speech, non-native speakers, short answers, noisy audio, long pauses, and interruptions. Adjust the detector only while checking false turn endings and interruption rates as well as latency.

Use a model and spoken response sized for the task

Model size and response complexity can affect generation time, but reducing LLM time alone will not fix a delay caused by endpointing, TTS startup, or delivery. Choose a model that meets the task’s quality needs, and keep spoken answers focused. Shorter output can get the useful answer to the caller sooner and reduces the time required to finish speaking.

Trim per-turn context and keep slow work out of the live path

Remove irrelevant prompt or retrieval context and tools the current turn does not need. Delegation, persistence, and other slow application work should not block the live media loop when they can run asynchronously. If an interim phrase is useful, it must be truthful and must not suggest that an action has completed when it has not. OpenAI’s real-time-system account describes this separation as a way to keep application work from stopping audio flow.

Check TTS, geography, and audio delivery together

TTS startup depends on more than a model’s inference figure. Voice choice, output settings, chunking, endpoint, geographic distance, and transport can all affect when audio reaches the caller. Compare the actual streaming endpoint and delivery route used in deployment rather than relying on a model-only number. ElevenLabs explicitly notes that end-to-end latency varies by location and endpoint.

Choose an architecture for the required control and experience

Approach Strengths Trade-offs to evaluate
Native speech-to-speech or real-time audio model Fewer explicit serial stages; can preserve speech cues and support streaming, potentially overlapping listening and speaking. Check voice and locale availability, transcription and control needs, tool behavior, quality, and deployment constraints.
Cascaded STT → LLM → TTS Independent component choices and more control over transcription, locale, and voice. Sequential waits can add delay. Streaming and careful orchestration matter if the system is to avoid waiting for each stage to finish.

Neither approach is universally faster or better. Compare them on your actual conversation, quality, control, and deployment requirements, measuring the same speech-end and first-audio events for each.

How to interpret published latency figures

Published values describe different workloads and measurement boundaries. They are examples, not a shared benchmark, and component estimates should not be added together as though they came from one measured system. Streaming can also make stages overlap. The following figures are scoped as stated by their sources; publication years were not stated for the cited NVIDIA and ElevenLabs figures.

Published figure What it describes Source and qualification
600–1,500 ms Target from user speech end to bot response start NVIDIA voice-agent examples documentation; project guidance, not a universal standard. Publication year not stated.
50–100 ms Nemotron Speech ASR model-processing contribution NVIDIA voice-agent examples documentation; implementation-specific and dependent on its documented setup. Publication year not stated.
200–800 ms LLM inference contribution, depending on model size and complexity NVIDIA voice-agent examples documentation; an example range, not a benchmark for all deployments. Publication year not stated.
150–300 ms Time to the first TTS audio chunk NVIDIA voice-agent examples documentation; project-specific guidance. Publication year not stated.
About 75 ms Flash-model inference time ElevenLabs; inference only, not end-to-end latency, which the vendor says varies by location and endpoint. Publication year not stated.

These figures do not establish a universal threshold at which every user perceives an agent as natural. Use measurements from your own system to set a target that balances responsiveness with accurate, unhurried turn-taking.

Test changes without trading away quality

  1. Establish a baseline: capture the same speech-end, turn-boundary, transcript, first-token, first-TTS-chunk, and first-delivered-audio events for representative calls.
  2. Find the dominant wait: use stage spans and slow-percentile turns to determine whether endpointing, STT, the model, TTS, or transport is responsible.
  3. Change one variable at a time: test streaming, detector settings, context size, model choice, response length, or delivery configuration separately so the effect is identifiable.
  4. Include difficult turns: test noisy audio, long pauses, hesitations, single-word answers, and caller interruptions—not just clean, continuous speech.
  5. Compare outcomes: check latency together with transcription quality, false endpoints, interruption rate, reliability, and task success. Repeat after releases because service and application changes can alter the live path.
