I Built a CI/CD Platform From Scratch: From PipelineOS to OdinRun

PipelineOS began as a CI/CD execution engine. Karthik K Pradeep’s account traces its evolution into OdinRun through a runner refactor, persistence and artifact storage, runtime observability, deterministic remediation, and AI-assisted diagnosis.

PipelineOS became OdinRun as its scope grew from running CI/CD stages into managing durable state, exposing execution details, and helping teams respond to failures. In his 2026 article, engineer Karthik K Pradeep describes the project’s progression: first make execution reliable, then make it observable, then automate familiar recovery cases, and finally use AI to help diagnose unfamiliar failures. The account is a first-person description of the design and work; it is not an independent verification of the implementation or its production maturity. Read Karthik K Pradeep’s article.

Why the runner became the first problem to solve

The project began under the name PipelineOS as an execution engine built around a control plane, Docker-backed runners, a dashboard, and pipeline stages. Karthik describes the first runner as a roughly 810-line monolith responsible for Docker lifecycle, API calls, log streaming, metrics, retries, remediation, and orchestration. That concentration of responsibilities made the runner a reliability bottleneck: the problems he lists include corrupted Docker attach streams, stage timeouts that were ignored, zombie containers after shutdown, and unreliable runner registration. The approximate line count is the author’s description, not an independently measured statistic.

The key lesson in this account is sequencing. Recovery logic cannot be dependable if the system cannot establish what ran, how it ran, or why it stopped. The early work therefore focused on separating execution responsibilities and making failures bounded and visible, rather than adding more automation to an unreliable foundation.

How PIP-33 split the runner into clearer responsibilities

Karthik presents PIP-33 as the refactor that replaced the monolith’s mixed duties with four components. The separation made each part responsible for a more specific slice of a run:

Component Responsibility described by the author
Container Runner Docker lifecycle management
Stage Runner Stage semantics, including retries, log scrubbing, workspace handling, and environment isolation
API Client Runner registration and task claims
Executor Coordination of the execution process

The same refactor is reported to address stdout/stderr stream demultiplexing, hard stage timeouts, graceful cleanup on shutdown, and configurable CPU and memory limits. These are implementation details reported by the author, not independently tested results. Architecturally, the point is that container management, stage behavior, communication with the control plane, and coordination no longer need to be one tangled responsibility.

What persistence and artifact storage add

After execution behavior, the next concern was preserving state and outputs beyond a runner’s in-memory lifetime. Karthik describes PIP-31 and PIP-32 as adding a database persistence abstraction, with SQLite presented for single-node use and MongoDB for multi-tenant scale. PIP-34 is described as introducing a separate abstraction for logs and artifacts, with local storage, AWS S3, and MinIO as named backends.

These are design options in the author’s account, not measured recommendations. It provides no comparative data for performance, cost, security, or scale, so the backend names should not be read as evidence that one is better for a particular deployment.

How observability turns a run into something debuggable

With execution and storage abstractions in place, PIP-35 is described as capturing data about what happens during a run: stage transitions, CPU utilization, memory and peak working set, network ingress and egress, stdout and stderr, execution duration, and runner heartbeats. The article says presentation of telemetry was decoupled using Server-Sent Events and WebSockets. PIP-38 then added a visual execution timeline intended to show stage durations, overlaps, retries, and failures.

The practical change is from treating a pipeline as a final pass/fail result to inspecting its sequence and context. A timeline can make relationships between stages and retries easier to see, while runtime measurements and logs provide evidence to investigate a failure. The article describes these capabilities but supplies no benchmark or independent assessment of their effectiveness.

Two approaches to failure: known patterns and unfamiliar ones

Once a run’s behavior is visible, the system can make a more informed choice about what to do next. OdinRun’s described approach distinguishes failures that match known patterns from those that do not.

Deterministic rules for recognized failures

PIP-36 is described as adding rule-based remediation. For a known pattern, a configured policy can retry a stage; exponential backoff is given as an example. Registry or network timeouts are cited as examples of transient failures. This approach keeps recovery tied to explicit rules rather than asking an AI system to decide every operational action.

AI-assisted diagnosis for unfamiliar failures

For failure types that do not match an existing rule, PIP-37 adds AI-assisted diagnosis. The context described includes the stage, exit code, duration, resource measurements, and selected scrubbed log snippets. The stated role for AI is to interpret that evidence and suggest fixes, not to rewrite the runtime blindly. Any sample diagnosis in the article is illustrative; it should not be mistaken for a documented customer incident.

The distinction matters: predictable, repeatable cases can be handled by configured behavior, while less familiar cases call for help interpreting evidence. The quality of either path depends on the system retaining enough context to distinguish what happened.

Why PipelineOS became OdinRun

Karthik describes PipelineOS as the project’s early name and OdinRun as its current identity after the scope expanded beyond basic pipeline execution. The rename is presented as an evolution of the same project, not as a separately launched replacement. The broader identity reflects the combination of execution, persistence, observability, remediation, and AI-assisted diagnosis.

What the account establishes—and what it does not

The article provides an engineering narrative and describes named milestones and design choices. It does not independently establish the project’s current repository state, installation process, license, security controls, production use, performance, or release maturity. Those details should be checked against current project documentation before relying on them. Its most useful architectural idea is the dependency chain it lays out: reliable execution makes useful telemetry possible; useful telemetry gives recovery rules and diagnosis meaningful context.
