Neither hybrid nor remote work is best for every team. Hybrid can suit work that benefits from purposeful in-person collaboration alongside flexibility; remote-first can suit teams that can coordinate effectively across locations. Choose based on the work, employee needs and the coordination practices your team can sustain—not on an assumption that one location model automatically raises productivity.
What the current numbers say—and what they don’t
In Gallup’s 2026 reporting, among remote-capable U.S. employees, 52% were hybrid, 26% exclusively remote and 22% fully on-site. These figures describe that remote-capable group, not the entire U.S. workforce. Gallup also reported that hybrid workers spent 46% of their workweek on-site, or about 2.3 days.

Those figures describe how people work; they do not establish which arrangement produces better results. Evidence on outcomes is more specific to the setting and measure being studied.

Hybrid work: evidence from one randomized trial
A six-month randomized trial involving 1,612 employees at a Chinese technology company in 2021–2022 found that hybrid work improved job satisfaction and reduced quit rates by one-third. The study detected no difference in performance grades over the following two years. This is meaningful causal evidence for that company and trial, not a guarantee of the same effects across occupations or employers. Nature’s 2024 report of the trial.

Remote work: collaboration patterns can change
A Microsoft Research analysis found that after Microsoft’s March 2020 firm-wide work-from-home shift, the share of collaboration time spent with cross-group connections fell by about 25% relative to its pre-pandemic level. This measures collaboration networks at one company during an unusual pandemic-era transition; it does not show that every remote team loses cross-group contact or that remote work necessarily reduces performance. The 2021 study.
Hybrid work: a schedule needs a collaboration plan
Gallup’s 2024 survey of 2,877 U.S. hybrid workers found that 48% said their team had no discussed collaboration plan. Gallup’s 2026 summary reports that teams with a formal or informal plan were 66% more likely to be engaged and 29% less likely to experience burnout. These are reported associations, not proof that the plan alone caused the differences. Gallup’s hybrid-work strategies.

How to decide which model fits your team
Compare the work and the way it is coordinated, rather than treating the location label as the decision. Use these questions to identify the arrangement your team can make work:

| What to assess | Hybrid may fit when… | Remote may fit when… |
|---|---|---|
| Task interdependence | Some work benefits from scheduled co-location or rapid joint problem-solving. | Work can move forward through clear asynchronous handoffs. |
| Focus and flexibility | Employees need focused work time as well as purposeful time together. | Deep work and location flexibility dominate, and office interruptions or commuting hinder the work. |
| Onboarding and relationships | In-person mentoring or relationship-building has a defined purpose. | Mentoring and team connection can be delivered deliberately online. |
| Coordination | Shared days and explicit norms can align the team. | Documentation, ownership and response expectations are strong across locations and time zones. |
| Access and inclusion | Office access is equitable and useful for the work. | Location-independent access gives the team more equitable participation. |
| Retention and employee experience | Employees value flexibility combined with selected in-person time. | Geographic flexibility is a major employee need. |
There is no evidence here for one ideal number of office days for every team. Ask how often work actually requires synchronous or in-person interaction, what employees need for focus and belonging, and whether customer coverage or access to equipment depends on location.

Put the chosen model into practice
If you choose hybrid
- Agree on what shared in-person time is for—such as mentoring, planning or work that genuinely benefits from being together.
- Coordinate schedules so that shared days create useful overlap instead of empty office attendance.
- Set norms that keep remote participants included in meetings, decisions, feedback and opportunities.
- Write down the plan and revisit it with employees; a schedule without shared expectations is not a collaboration strategy.
If you choose remote-first
- Make ownership, handoffs and decision-making explicit, and document information teammates need across locations.
- Set response-time expectations that account for time zones and distinguish urgent requests from routine work.
- Build onboarding, mentoring, feedback and cross-team contact into the way work happens instead of relying on office encounters.
- Check that remote employees receive equal access to feedback, visibility and advancement opportunities.
Evaluate results, not visibility
After a defined period, assess role-appropriate measures such as work quality, delivery, retention, employee experience and customer outcomes. Ask employees what improves or impedes focus, coordination, belonging and service. Presence can be easy to observe, but it is not a substitute for measuring whether the work is getting done well.
