Humanoid robots can work on selected factory tasks, but the evidence so far does not show that they can be deployed repeatedly and economically across manufacturing. A pilot demonstrates work in a bounded setting; an announced rollout describes an intention; neither, on its own, proves scaled production. Manufacturers are interested because a human-shaped robot might use workspaces and tools already designed for people. The hard sell is proving that this flexibility pays for the robot, integration, safety measures and downtime.
Why are manufacturers interested in humanoid robots?
Many factories are organized around human-sized workstations, tools and routes. A robot that can move through those spaces and handle tasks designed for people could, in principle, take on work without requiring every station to be rebuilt around a fixed industrial arm. That possibility is especially relevant for tasks involving material handling, machine tending, kitting or moving components between steps.

But humanoid form is a hypothesis about task fit, not proof of an advantage. A purpose-built arm, mobile robot or existing automation system may do a specific job more reliably or at lower total cost. The useful question is not whether a robot looks human, but whether it completes a defined task with acceptable reliability, safety and economics in the actual facility.
What does current factory activity actually show?
The examples below are at different stages. A completed pilot is evidence of work in a particular operating context; a training or testing activity is not the same as production use; and a planned rollout or proof of concept is not a completed deployment.

| Example | Status reported | Task or context | What the evidence establishes |
|---|---|---|---|
| BMW Spartanburg and Figure 02 | Ten-month pilot during 2025 | Retrieving and positioning sheet-metal components for welding | BMW’s 2026 account says Figure 02 assisted in producing more than 30,000 BMW X3s, moved more than 90,000 components and operated for about 1,250 hours. These are company-reported figures from one bounded pilot, not a measure of general-purpose performance. |
| BMW Leipzig and Hexagon AEON | Pilot project and testing during 2026 | Battery assembly and component production | BMW’s September 2026 report calls it the first European humanoid pilot in its production network. It says the robot’s operational debut was in December 2025, followed by further testing and pilot integration during 2026. This is assessment and testing, not evidence of a scaled deployment. |
| Schaeffler and Hexagon AEON | Training and validation; rollout planned | Industrial tasks across Schaeffler operations | Hexagon and Schaeffler said in August 2026 that AEON entered Schaeffler’s Humanoid Gym. Their plan calls for at least 1,000 robots across Schaeffler operations in coming years; the announcement does not mean those robots have been delivered or deployed. |
| POSCO and Persona AI | Proof of concept announced for February 2026 | Steel-coil logistics, including attaching crane belts to coils alongside employees | POSCO’s announcement describes intended testing and conditional expansion. It does not report a completed deployment or results from the proposed task. |
| Agility Robotics Digit 5 | Product announced in September 2026 | Material handling, machine tending, kitting, sequencing and inspection | Agility’s product, performance and order figures are vendor-reported. Its stated orders are conditional on contractual milestones, so they are not equivalent to robots already operating in factories. |
BMW’s Spartanburg account also describes practical changes associated with the pilot: revised safety concepts, additional barriers and partitions, and improved 5G coverage. These details matter because a pilot’s operating environment—including safeguards and connectivity—is part of what makes the task possible.
How soon will humanoids reach production at scale?
Gartner’s January 2026 forecast was that fewer than 20 companies would reach production use of humanoid robots in manufacturing and supply chain by 2028. Gartner also expected most deployments during that period to remain in tightly controlled environments. This is a forecast, not a count of current installations or a promise that a particular factory will be ready.

Gartner’s assessment points to limitations in dexterity, intelligence and adaptability in complex, unstructured settings, along with integration challenges. Its Senior Principal Analyst in Supply Chain, Abdil Tunca, said: “The promise of humanoid robots is compelling, but the reality is that the technology remains immature and far from meeting expectations for versatility and cost-effectiveness.”
The distinction between stages helps interpret announcements: a demonstration shows a capability under particular conditions; a pilot tests a task in a defined operational setting; a planned rollout states an intention; production use means the system is actually doing work in operations. Broad, repeatable deployment would require evidence that performance, safety and cost hold up across shifts and sites, not just a successful task or an announced target.

What makes the business case difficult?
McKinsey identifies four challenges to commercial viability: cost reduction, dexterity and mobility, sustained uptime, and safety when operating without fences. Its 2026 analysis estimates that actuators account for 40–60% of a humanoid robot’s bill of materials. That estimate signals a substantial hardware cost component; it does not by itself establish a robot’s purchase price, operating cost or return on investment.
- Task reliability: Measure whether the robot can repeat a narrowly defined task with acceptable error rates and limited supervision. A single successful demonstration does not establish dependable operation.
- Total economics: Include acquisition or service costs, integration, safety infrastructure, maintenance, downtime and labor impact. Treat vendor forecasts and planned orders as claims to assess, not proven savings.
- Uptime and work rate: Track productive hours, cycle time, charging, recovery from errors and performance across shifts. Nominal runtime is not the same as sustained productive output.
- Safety and interaction: Define safeguarded zones, barriers, independent safety controls and the evidence supporting any claim of close collaboration with people.
- Facility integration: Account for conveyors, mobile robots, execution systems, workstations, network coverage and operator training. BMW’s reported safety and connectivity adjustments illustrate that the facility may need changes even for a bounded pilot.
- Adaptability versus specialization: Compare a humanoid with a task-specific robot or mobile platform on the actual job. A human-shaped machine may be useful in a people-designed environment, but its shape alone does not make it more efficient.
How should a manufacturer evaluate a humanoid pilot?
A useful pilot starts with a specific operational problem and a baseline, rather than a general ambition to “use AI” or replace a person. Decide in advance what successful performance means, what level of human intervention is acceptable, and what evidence would justify continuing.

- Choose one bounded task. Specify the workpiece, workstation, handoffs, cycle-time target, acceptable error rate and operating conditions. Identify whether the task genuinely requires a human-shaped robot.
- Set a baseline and measures. Compare the proposed system with the current process and credible alternatives. Record productive hours, completed cycles, errors, interventions, recovery time, safety events and total integration and operating costs.
- Design the safety case. Map how workers and the robot share space, which barriers or safeguarded zones are needed, and what independent controls stop or recover the system. Do not infer fence-free operation from a demonstration.
- Test integration in the real facility. Check connectivity, workstation fit, system handoffs, charging arrangements, maintenance access and operator training. Treat facility modifications as part of the project cost and schedule.
- Require evidence before expansion. Move from pilot to routine production only when performance is repeatable under normal operating conditions and the business case includes the full cost of operating and supporting the system. A supplier’s rollout plan is not a substitute for that evidence.
What do vendor figures tell buyers—and what do they not?
Agility Robotics said Digit 5 has a 10:1 run-to-charge ratio, describing a 90-minute runtime and a nine-minute charge. It also reported more than $300 million in multi-year orders, subject to contractual milestones. These figures are the company’s 2026 claims, not independent evidence that the robot has achieved a particular factory’s uptime, work rate or financial return.
That distinction applies broadly: a product announcement can show a vendor’s intended use cases and commercial positioning, while a pilot account can show reported activity at one site. Neither should be read as proof that the system will meet another manufacturer’s needs without task-specific validation.
