For three months, the four-person BKS-Lab team used open-bridge—a Git repository of Markdown and YAML—as shared working context for coding agents. The files tracked clients, repositories, tasks, and recent work; agents read them at the start of a session. In my account as BKS-Lab team member Michael Boiman, the useful part was not automation without oversight. It was keeping enough context in ordinary files that an agent could orient itself, while people remained responsible for consequential actions.
What a Git repository contributed to the workflow
Open-bridge records which clients and repositories exist, what tasks are open, and what has happened recently. Claude Code, Codex, or Copilot CLI reads the relevant files at the beginning of a session. The project documentation describes a registry, task folders, skills, and standing orders; the day-to-day practices below are Boiman’s account of how the team used that structure.

The repository is working memory, not an autonomous consultancy. Files provide operational context; a person still decides whether to send an email, merge code, or delete something. How we kept the context useful
Record work when it happens
“The daily log is the real memory.” Boiman’s log records each unit of work with a date and time, a glyph, a project, and a description of what happened. His rule: “a row is written the moment the work lands, never batched at the end of the day.” A morning briefing can then use recent entries to help restore where work stopped, rather than depending on someone to reconstruct it later.

Give each task its own folder
“One folder per task beats one big notes file.” Each task folder has a STATUS.md file with a small YAML header and free-text status. The task board is generated from those folders instead of being maintained as a separate manual record. In Boiman’s account, that keeps the board tied to the underlying task data rather than letting the two drift apart.
Separate private material from shared templates
Boiman describes keeping personal data on a private user branch and the template on main, with the paths disjoint. A pre-push hook refuses to push the private branch to a public remote. This is a description of his configuration, not a general security guarantee: a Git repository does not by itself establish that client information meets confidentiality, contractual, regulatory, access-control, backup, or secret-handling requirements.

Keep a human in the approval loop
“The agent proposes, I press the button.” In the reported workflow, email remains a draft, Boiman handles merges, and deletes need approval. That boundary keeps the agent’s ability to prepare work distinct from a person’s authority to carry out consequential actions.
Separate company-wide material from client instances
The article describes one instance per company, so one client’s data is not stored in the same repository as another client’s. Company skills, accounts, projects, and rules live in a separate shared overlay repository that instances subscribe to. This organization helps distinguish shared team material from client-specific context; it does not, on its own, verify that a particular setup satisfies a company’s security obligations.

What had to change as the context grew
Set a limit on always-loaded files
Files loaded before the agent’s first answer grew larger than the team intended. Boiman says the response was to set a byte budget for always-loaded context and have continuous integration (CI) fail if it is exceeded. The point is to keep session-start material bounded, rather than loading every detail by default.
Use an index instead of loading every detail
More information became an index with a single line for each repository or client. Fuller entries are fetched only when relevant. That keeps the broad map available while reserving detailed context for the work at hand.

Make information findable
People kept asking where information lived, so the team added a plain table that maps everyday questions to the file that answers them, plus a check that the table’s links resolve. A collection of notes is only useful if people—and the agents reading it—can find the right note. The map also needs a check against stale or broken links.
Fit the structure to the operator’s actual work
The first worked example represented a two-client agency. Boiman says the most-used instance instead belonged to one person wearing several hats: consultancy partner, freelancer, household manager, and home-server operator. The project later shipped a second example for that broader mix. The lesson from this account is that the information architecture should reflect the shape of someone’s real work, not just a convenient demo scenario.

What the activity counts do—and do not—show
For Boiman’s own instance, he reported 4,072 work-log rows since 2026-07-04, 164 closed tasks, and 2,426 commits since 2026-06-20. These are instance counts reported by Boiman on 2026-09-24, not results for all users.
The figures indicate a substantial volume of recorded activity. They do not measure time saved, work quality, client satisfaction, or whether the repository caused better outcomes. The project documentation says it does not yet publish measured benefit numbers, and the available practitioner accounts are not a controlled or independent comparison of this approach with alternatives.
Who may find this approach useful
The project documentation presents open-bridge as aimed at people handling several clients, repositories, or roles. Someone working in one repository may be adequately served by a simpler CLAUDE.md instruction file. The project is described as plain files in a private repository, without a database or hosted service to run; that simplicity still comes with responsibility for organizing, maintaining, and protecting the files.

- Consider a smaller instruction file if your work stays in one repository and does not need a task registry or cross-project log.
- Decide how much should load at session start, what should be fetched only on demand, and who approves actions such as sending, merging, or deleting.
- Set repository and access boundaries according to actual client obligations; the described branch and hook setup is not proof of compliance or a substitute for technical controls.
Boiman’s account is a useful operational case study, not proof that a Git-based workflow improves consultancy results. Whether it outperforms other ways of maintaining agent context remains unestablished by the reported counts and project documentation.
