Warehouse automation works as a coordinated operating system. Software records inventory and releases work; execution logic decides which task should happen next; control software turns those decisions into commands for conveyors, shuttles, sorters, storage equipment, and robots. People receive goods, supervise and maintain equipment, resolve exceptions, and perform tasks that a particular system cannot automate.
The exact arrangement depends on the products, building, order profile, equipment and safety design. A warehouse may use mobile robots and a workstation, a conveyor-and-sorter network, an automated storage and retrieval system, robotic picking arms, or a mixture of these. The important point is the handoff between physical movement, software decisions and human work—not any single machine.

The warehouse as a coordinated loop
An automated warehouse still performs the same business loop as a manual one: it receives goods, records where they are, stores and replenishes inventory, releases work for customer orders, picks and packs items, and sends completed orders toward shipping. Automation changes how those jobs are assigned and connected.
The Tool Desk
Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →- Receiving: Goods arrive and are identified. A barcode scan or RFID read can associate an item, case or pallet with an inventory record.
- Put-away: The warehouse system assigns a storage location or directs equipment and a worker to one. Conveyors, shuttles, mobile robots or storage machines can carry the load.
- Inventory control: The system maintains quantities and locations, and releases replenishment when a picking area needs more stock.
- Order release: Customer demand becomes work. Priorities, available equipment and the capacity of downstream processes affect the sequence.
- Picking: A robot may bring inventory to a person, a robotic arm may pick or redirect a package, or a worker may pick directly. The suitable method depends on the goods and the system.
- Packing and sortation: Items move to packing, then through conveyors or sorters toward the appropriate shipping destination.
- Exception handling and shipping: A person or supervisor resolves a damaged label, blocked path, unexpected item or equipment fault before the order continues.
These stages form a feedback loop. Scans, sensors and equipment status provide the system with information; the software adjusts work as conditions change; people intervene when an exception or maintenance need falls outside the automated path.

What WMS, WES and WCS each do
The terms WMS, WES and WCS describe functions. They may be separate products or capabilities combined in one vendor suite, so a facility should not assume that every warehouse has three independent applications.
| Software function | Primary responsibility | Typical decisions or instructions |
|---|---|---|
| WMS (warehouse management system) | Manages inventory, labor and facility workflows across receiving, put-away, replenishment, picking, packing and shipping. | What inventory is available, where it is recorded, which work is released and how labor and equipment participate in each process. |
| WES (warehouse execution system) | Sequences and balances work in real time across the operation. | How priorities, available resources and downstream capacity should shape the next wave or task so one area is not starved while another is overwhelmed. |
| WCS (warehouse control system) | Sends equipment-level instructions to devices and subsystems. | Commands for conveyors, shuttles, sorters and automated storage and retrieval systems, translated from higher-level work decisions. |
MHI describes WMS as coordinating people, inventory, time and equipment. Dematic describes WES as balancing flow against priorities, resources and downstream capacity, and WCS as controlling equipment such as conveyors, shuttles, sorters and automated storage and retrieval systems. Dematic also describes software that connects planning, execution and control and integrates with enterprise systems. Those descriptions illustrate the functions; they do not establish a universal product architecture.
The physical equipment and its job
Mobile robots
Mobile robots move carts, totes or inventory between work areas. In a goods-to-person design, a robot brings a storage unit to a workstation so a person can pick without walking to every location. Amazon describes its Proteus robot lifting and moving carts in an outbound area. The robot uses sensors and a virtual map to navigate, while a computerized warehouse management system supplies work direction.

Its route, assignment and handoff depend on the facility’s software, traffic rules, workstations and the condition of the floor. A spill, object or blocked route can require a human response.
Robotic arms and picking systems
Robotic arms can identify, grasp, pick or redirect products and packages. Dematic describes piece-picking arms that use vision to identify and grasp items. Amazon describes arms and integrated systems that handle inventory and packages. These are capability examples, not a guarantee that every product can be picked robotically: shape, packaging, presentation and graspability determine whether a particular item is suitable.
Conveyors, shuttles, sorters and storage systems
Conveyors provide a continuous path between processes. Shuttles move loads within storage or staging areas. Sorters divert cartons or totes to destinations, and automated storage and retrieval systems place or retrieve inventory from dense storage locations. WCS software converts the planned movement into device commands, while execution logic controls the release rate so downstream packing or shipping does not become overloaded.

Identification and data capture
Barcodes and RFID connect a physical item to its digital record when goods are received, stored, picked, packed and shipped. A warehouse barcode scanner is therefore a supporting tool in a larger system, not a definition of automation by itself. The useful question is whether each scan or read updates the right inventory and work record at the right handoff.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsIntegrated workstations
Some systems combine several technologies at one station. Amazon describes Sequoia as combining mobile robots, gantry systems, robotic arms, totes, software and an employee workstation. The example shows why isolated-machine thinking is misleading: the robot, storage mechanism, arm, workstation and software must agree on what item is present, what action is due and where the item goes next.
How one order moves through an automated facility
Consider a customer order that draws inventory from automated storage and then goes to packing. The exact sequence varies, but the coordination looks like this:
- Inventory is confirmed: The WMS checks the recorded quantity and location. If the picking face needs stock, replenishment work is created.
- Work is prioritized: The execution layer considers the order’s priority, available robots or storage equipment, labor at workstations and the capacity of packing and shipping. It chooses a sequence that the rest of the line can absorb.
- A transport task is issued: WCS-level control sends commands to the relevant shuttle, conveyor, sorter or mobile robot. The equipment reports status as it moves.
- The item reaches a pick point: A robot may present a tote to a worker, or a robotic arm may use vision to attempt a pick. Identification data confirms the item and quantity.
- An exception is handled: If the arm cannot grasp the product, a label is unreadable or a route is blocked, the system holds or reroutes the task and a worker clears the condition.
- Picked goods are consolidated: Conveyors or mobile transport move items to packing. Sortation can separate orders or shipping destinations while preserving their digital associations.
- Packing and dispatch are recorded: The final scan or system event updates the order and inventory record, and the completed package proceeds toward shipping.
At every handoff, physical movement and a software record must stay synchronized. A fast robot cannot compensate for an incorrect inventory location, and accurate inventory cannot ship an order if a sorter or workstation is full.
Where human operators fit
Direct handling and exception work
People may unload inbound goods, pick items that robots cannot reliably grasp, pack orders, inspect damage or correct identification errors. Automation changes the proportion and location of these tasks rather than removing the need for judgment.
Monitoring and intervention
Amazon’s description of Proteus includes floor monitors checking the robot’s work area for objects or spills. A monitor can pause activity, clear a hazard or escalate a problem before equipment resumes. Similar supervision is required wherever equipment shares space with people or depends on a clean, unobstructed path.

Maintenance and software support
Maintenance engineers repair equipment, clean sensors or lenses and support the software that directs the operation. Workers also provide feedback to robotics teams about how the system behaves in real work. This feedback can reveal recurring exceptions, awkward handoffs or process changes that a control system’s status signals do not explain.
Safety is specific to the site and equipment
There is no blanket rule that every warehouse robot is safe to operate beside any worker. Safety depends on the machine’s design, the building layout, guarding and detection systems, operating procedures, traffic separation, training and maintenance. Dematic describes robotics that can operate autonomously or collaboratively, while also emphasizing coordination with warehouse software and existing operating processes.
- Define which areas are shared with people and which are restricted to equipment.
- Provide a response for objects, spills, damaged loads and unexpected traffic.
- Ensure workers know how to stop, isolate or safely reset the relevant equipment.
- Keep sensors, cameras and lenses clean enough for the system’s detection functions.
- Test the handoff between software status and physical state after maintenance or a stoppage.
- Review changes to layout, inventory presentation or work methods as safety changes, not merely productivity changes.
These practices are operational requirements, not proof that a particular robot or site meets any independent safety certification. The safeguards must be evaluated for the actual installation.

A system designed for uniform cartons and high-volume sortation may be unsuitable for irregular products that require inspection. The main design questions are:
| Decision axis | Questions to answer | Effect on the design |
|---|---|---|
| Task and goods | Is the primary need transport, storage, pallet movement, sortation or piece picking? Are products uniform, fragile, heavy or difficult to grasp? | Determines whether mobile robots, storage machines, conveyors, robotic arms or people carry most of the work. |
| Flow and capacity | What order priorities exist? How many resources are available, and how much can packing or shipping accept? | Shapes WES sequencing, release rates and the size of buffers between processes. |
| Layout and integration | How does the equipment fit the building and connect to enterprise systems and existing processes? | Determines routes, workstations, control interfaces and the changes required around the automation. |
| Human interaction and upkeep | Where will people monitor, load, pick, maintain and clear hazards? | Determines supervision, access, safety arrangements and the skills needed on each shift. |
These axes explain why a vendor description of one installation should not be treated as a universal blueprint. The same software function can support very different physical layouts, and the same robot can perform different work when its workstation, inventory presentation and control rules change.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Finding bottlenecks in the control loop
Automation often fails to deliver its intended flow when one part of the loop is faster than the next. If robots deliver totes faster than pickers can process them, the workstation becomes a queue. If picking outpaces packing, accumulation grows downstream. If a sorter waits for missing identification data, mechanical capacity sits idle.

WES-style balancing addresses this by considering downstream capacity before releasing more work. WCS then carries out the selected movement and reports equipment status. WMS remains the record of inventory and workflow state. When investigating a delay, separate three questions:
- Is the work correctly represented in inventory and order records?
- Did the execution logic choose an appropriate sequence and release rate?
- Did the physical equipment complete the command, or did a hazard, fault or unavailable resource interrupt it?
This separation prevents a common troubleshooting mistake: treating every slowdown as a robot problem when the root cause may be inventory accuracy, workstation capacity or a software hold.
What the published figures do—and do not—show
Amazon reported in June 2026 that it had 750,000 mobile robots across its U.S. fulfillment centers. That is Amazon’s own deployment figure, not an independent census of the industry, and fleet totals can change as facilities open, close or add equipment.
Amazon also stated in June 2026 that some wheeled carts moved by Proteus can weigh up to 800 pounds. The figure is a company-stated maximum for some carts, not a typical load specification for every Proteus robot or for mobile robots generally.
No neutral, like-for-like cost, throughput, payback or cross-industry adoption benchmark is established by these examples. Vendor and company descriptions are useful for understanding named systems and stated capabilities, but they are not independent performance evaluations.
Bottom line
Warehouse automation works when inventory records, real-time work sequencing, equipment control and human decisions remain synchronized. Robots and conveyors provide movement, WMS manages the operation’s records and workflows, WES balances competing work, and WCS issues device-level commands. People keep the system safe, maintainable and adaptable by handling exceptions, monitoring conditions and improving the process around the machines.
