Automated storage and inventory management works best as a connected system: software tracks stock and directs work, identification tools record movement, and storage or mobile equipment handles goods. Together, these technologies can improve inventory visibility, use space more compactly, and reduce unnecessary travel. The results depend on system design, integration, and the items and workflows a facility needs to support—not simply on adding robots.
What warehouse automation actually changes
Automation is not a single machine or a fully worker-free warehouse. It is a set of coordinated decisions and equipment: where each item is recorded, how its movement is captured, where it is stored, and how it reaches the next process.

A review of robotized and automated warehouse systems describes shuttle storage and retrieval, compact storage systems, and robotic mobile fulfillment as distinct approaches. Each affects facility layout and operational choices such as slotting, picking, routing, batching, and control. The review in Transportation Science emphasizes that these choices and the integration of subsystems must be considered together.
How the main parts work together
Inventory software coordinates the work
A warehouse management system (WMS) maintains stock identity and location records and coordinates activities such as receiving, putaway, replenishment, picking, and shipping. In an automated facility, the software must also exchange reliable instructions and status information with equipment controls and downstream order systems. If a movement is not recorded correctly or systems disagree about stock location, automation can move goods efficiently while leaving the inventory record wrong.

A 2026 systematic literature review from the Federal University of Mato Grosso do Sul considered WMS alongside RFID and other digital technologies. Its abstract reports positive effects and gives an inventory-accuracy range of 98%–99.8%, but that figure is a synthesis in the review abstract, not a universal benchmark for warehouses. The abstract says the review covered 34 papers; it does not establish that any facility can expect that range. See the repository record for the review.
Identification captures stock movement
Barcodes typically require a directed scan. Radio-frequency identification (RFID) can identify tagged items through radio communication and, when connected to inventory software, support automatic record updates. RFID observations are useful only when readers cover the relevant process and the system interprets those observations correctly; a tag reading is not by itself proof that the WMS has an accurate, current stock record.
The available field evidence here is specifically about RFID in retail stores, not a controlled comparison of barcode and RFID systems in warehouses. In a 2009 study, researchers counted 337 stock keeping units (SKUs) in one product category daily across 13 stores for 23 weeks. Eight stores automatically adjusted perpetual inventory using RFID visibility; five used RFID visibility without automatic adjustment. The authors reported a significant decrease in inventory-record inaccuracy. The finding supports the value of RFID-linked records in that setting, not a guaranteed accuracy level for other operations. Read the AMCIS study.

Storage and mobile equipment change how goods are accessed
Shuttle systems and compact storage designs place loads in structured arrangements and retrieve them with equipment. Depending on the item mix, throughput needs, and building constraints, this can make denser use of floor or vertical space possible. The trade-off is that storage design, layout, and operating controls have to fit the facility rather than being selected independently.
In robotic mobile fulfillment, mobile drives bring shelves or inventory pods to staffed workstations. This substitutes some worker walking with supervised picking and stowing; it does not necessarily remove people from those tasks. Software must decide which inventory to bring and coordinate picking with order aggregation and subsequent processes.
What reported results show—and what they do not
An Amazon fulfillment case illustrates how software and mobile robots can work together. Robots bring inventory pods to associates at workstations, reducing the need to travel between shelves. Associates still perform picking and stowing, making the arrangement semiautomated. Jeetu Mirchandani, Amazon’s Director of Software Development for Fulfillment Technology, described it as “a semiautomated storage system—robots and teams of associates working alongside one another to efficiently and safely fulfill customer orders.”

In the case, an algorithm redesign reduced robot-drive distance per pick by 62% and the number of drives required by 31% compared with Amazon’s legacy algorithm in its reported deployment. The authors also report half a billion dollars in direct drive savings over 2017–2020. These are Amazon-specific case outcomes from a large, specialized fulfillment network, not expected gains for a typical warehouse. The 2023 INFORMS Journal on Applied Analytics article describes the algorithm, customization, validation, and deployment.
How to choose an approach for a facility
Compare system designs against the operation they need to support. Storage density alone is not enough: a compact system may impose different access, throughput, or integration demands, while mobile fulfillment depends on the flow between storage, workstations, and order consolidation.
- Space: Assess usable floor and vertical space, including the layout needed for equipment and work areas.
- Throughput and travel: Estimate normal and peak demand, expected travel, and how the system handles changing order volumes.
- Inventory visibility: Decide how item identity and location are captured, and how each event updates the system of record.
- Item and process fit: Check load type, item mix, existing receiving and replenishment practices, and downstream order handling.
- Integration: Map how the WMS, equipment controls, identification technology, and order systems exchange instructions and status.
- Whole-life demands: Consider capital and operating requirements, maintenance, implementation complexity, and the ability to expand.
The warehouse-systems review identifies system selection, layout, slotting, order batching, picker routing, picker-to-order assignment, and subsystem integration as linked decisions. The available evidence does not establish a universal ranking of storage or robot types; a suitable design depends on local constraints and operating goals.

Plan implementation around measured results
The Amazon case reports customization of equipment and software, use of operations research to improve picking decisions, validation in production, and incremental expansion before broader deployment. That sequence underscores why automation outcomes depend on implementation as well as equipment.
- Set a baseline. Record current inventory accuracy, throughput, travel, utilization, order errors, downtime, and worker workflow before changing the process.
- Map the data and handoffs. Specify how receiving, putaway, replenishment, picking, and shipping events update inventory records and how software communicates with equipment.
- Pilot a defined workflow. Test the chosen technology with representative items, orders, and operating conditions rather than assuming results from another facility will transfer.
- Validate and adjust. Compare pilot measures with the baseline, investigate record mismatches and delays, and revise layout, software rules, or work practices as needed.
- Expand in stages. Broaden deployment only after the integrated process works reliably under the conditions the facility needs to handle.
These measurement steps are practical implementation guidance, not a prescribed protocol from the cited studies. In particular, the RFID study’s retail setting and the Amazon case’s specialized network limit how directly their results transfer to another facility.
