How UPI Works: Payment Flow, Settlement, and NPCI’s Role

UPI payments run through an app, participating banks, and NPCI’s shared framework. Here’s how authorization, account credits, and interbank settlement differ.
Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

UPI lets a customer send a payment from a bank account through a UPI app. The app collects the payment details and the customer’s UPI PIN authorizes the bank transaction; participating banks handle the accounts, while NPCI operates the shared UPI framework and its network rules. A payment confirmation and the later settlement between member institutions are separate events.

What happens when you make a UPI payment?

A typical UPI payment moves through these stages:

  1. Link an eligible bank account. The customer registers through a UPI app, also called a PSP app, and links an eligible account. The app and bank determine which addressing options are available.
  2. Identify the recipient and enter the amount. A payer can address a payment using a Virtual Payment Address (VPA, also called a UPI ID), bank account number and IFSC, or Aadhaar where the app and issuing bank support that option. NPCI says the recipient does not need to be pre-registered as a beneficiary.
  3. Review and authorize. The payer checks the recipient and amount, then enters the UPI PIN to authorize the bank transaction. The PIN is not an app password: do not share it with anyone.
  4. Process the request through the UPI network. The payer-side app and bank, NPCI’s shared system, and the recipient-side bank take part in processing. The payer is the remitter; the recipient is the beneficiary.
  5. Receive a status and, if processing succeeds, a credit. The payer’s app reports the transaction status. A successful payment results in the beneficiary account being credited, subject to processing by the beneficiary bank.

NPCI describes UPI transfers as instant, but that does not mean every attempt succeeds or that a bank-side posting is instantaneous in every exception or failure case. A system-wide transaction count is not a guarantee about an individual payment.

What a UPI QR scan does—and does not do

Scanning a merchant’s UPI QR code gives the payer’s app payment details to review, typically including the payee and, depending on the QR and app, an amount. The payer still needs to verify the recipient and amount before authorizing the transaction with the UPI PIN. A QR scan initiates the payment flow; it is not itself proof that money has been sent or received.

Who does what: the app, banks, and NPCI

Participant Role in a UPI payment
Payer and payer-side UPI app (PSP app) The payer selects or enters the recipient and amount, reviews the request, and authorizes it with the UPI PIN. The app provides the interface and routes the request into the participating payment ecosystem.
Payer’s bank Holds the payer’s account and handles its account-side obligations, including the debit when the transaction is successfully processed.
NPCI Developed UPI and operates its shared framework, participant arrangements, and network rules. It is not the bank holding the customer’s account.
Recipient’s bank Holds the beneficiary’s account and handles its account-side obligations, including crediting it when processing succeeds.

NPCI’s FAQ describes UPI as an instant payment system developed by NPCI, which it calls an RBI-regulated entity. The customer’s bank account remains with a participating bank; NPCI’s role is the shared payment system and its coordination, not keeping the customer’s bank balance.

Payment confirmation is not the same as interbank settlement

The payment instruction and the status shown to a customer belong to the retail payment flow. Settlement is a separate process among participating institutions. Do not read a customer-facing confirmation time as the timing of an interbank settlement cycle, or assume that settlement-cycle timing determines when a customer sees a result.

NPCI’s 12 September 2025 circular announced separating authorized (“AUTH”) settlement from dispute settlement, with cycles 1–10 for AUTH-only settlements and cycles 11–12 for dispute-only settlements. NPCI’s 29 October 2025 addendum superseded the original implementation date and set implementation for 15 December 2025. These are settlement-cycle details for members, not a timetable for an individual UPI payment confirmation. NPCI also provides a Transactions & Settlement Lifecycle index; the precise netting, RTGS posting cutoffs, and finality mechanics are not established here.

UPI payments between people and to merchants

NPCI distinguishes person-to-person (P2P) transfers from person-to-merchant (P2M) payments. P2P describes money sent between people; P2M describes payment to a merchant. Both use UPI, but their recipient and use case differ.

Type Recipient and use August 2025 transaction count
P2P Person to person 7,303.15 million
P2M Person to merchant 12,705.16 million
Total UPI transactions All categories in the reported total 20,008.31 million

These are transaction counts reported by NPCI for August 2025, not rupee values or numbers of unique users. NPCI says UPI adds P2P pull functionality, simplifies merchant payments, enables transfers through a single app, and offers single-click two-factor authentication compared with IMPS. Those are NPCI’s stated distinctions; they do not mean UPI replaces IMPS for every use.

How large is UPI?

NPCI’s UPI Product Statistics page reports 24,508.96 million transactions worth ₹29,82,355.95 crore in August 2026, with 752 banks shown as live on UPI. These are monthly system aggregates, not a measure of the likelihood that any individual transaction will succeed. NPCI notes that same-account debit/credit transactions have been excluded from the statistics from August 2018 onward. See NPCI’s UPI Product Statistics for the reported figures.

What to do if a payment is pending or fails

  • Check the transaction’s status and details in the UPI app’s transaction history before trying again; this helps avoid sending a duplicate payment if the first request is still being resolved.
  • If the transaction remains pending or fails, use the complaint or support route shown by your UPI app or contact the relevant bank. Remedy steps and timing depend on the case and the provider’s current process.
  • Never share your UPI PIN. NPCI says an incorrect PIN causes a transaction to fail; repeated incorrect entries may lead the bank to temporarily block sending, with behavior varying by bank.
  • Check your bank and app’s current limit for the transaction type. NPCI’s FAQ lists limits up to ₹2 lakh for certain categories and up to ₹5 lakh for IPO and Retail Direct Scheme transactions; there is no single cap that applies to every UPI payment.

NPCI’s UPI Ecosystem Statistics reports technical declines and reversal performance across the ecosystem. Those system-level measures describe member and network performance, not a guarantee for a specific transfer.
