Use two separate triggers: a pre-breach warning gives an owner time to act while the SLA target is still achievable; a breach trigger notifies or escalates once the target has been missed. Set the warning early enough to create a real intervention window, and make the breach action route the case to someone responsible for recovery. The exact timing, available actions, business-hours rules, and eligible records depend on the support platform and its configuration.
What a pre-breach workflow should do
A warning is useful only if the recipient has time and authority to change the outcome. Its lead time should reflect the work needed to respond: for example, whether the owner can answer immediately, must gather information, or needs another team to resolve the issue. If a platform requires a warning interval shorter than the SLA target, keep it shorter. Intercom specifically says an interval equal to or longer than the target duration leaves no window before the breach.

Choose the SLA clock that is actually at risk. Depending on the policy and platform, this can be first response, next response, resolution, or time to close. A workflow can act only on targets defined by the applicable SLA policy; a generic “SLA at risk” condition may not distinguish which commitment is in danger.
Make the notification actionable rather than merely announcing a percentage or status. Include the ticket or conversation link, the target at risk, the remaining time if the platform exposes it, and the next action expected. Route it to the current owner or the group able to intervene. A tag or equivalent state guard can help prevent a warning from firing repeatedly when the platform evaluates the same record more than once.

What to do at or after the breach
A breach workflow is a separate recovery mechanism, not a substitute for a warning. It can notify the responsible owner and a designated escalation contact, reassign the work, or record context for later review where the platform supports those actions. Decide in advance who owns the recovery and what information that person needs; sending every breach to a broad channel without triage can add noise without clarifying responsibility.
Keep the alert distinct from the follow-up. An alert tells someone that a target was missed; a review or follow-up task asks them to investigate the cause or contact the customer. Create such a task only if the product supports it, or use an approved process outside the workflow. Automation can route attention and make missed targets visible, but it does not by itself prevent breaches.
Platform behavior and limitations
The documented examples below show why a workflow should be designed around its scheduler and record eligibility, not just the time threshold in its condition. These are product-specific capabilities, not a hands-on product test.

| Platform | Documented trigger behavior | Timing, eligibility, or schedule caveat |
|---|---|---|
| Intercom | Separate “Before SLA breach” and “When SLA breaches” workflow triggers; documented actions include assignment, notifications, tags, and notes. | As described in the Intercom Help article, availability is limited to the Expert plan and beta, with enablement through Support; it applies to Conversations and Customer Tickets. SLA checks occur about once a minute, and workflows run within roughly a minute of the target. The lead time must be shorter than the target duration. |
| Zendesk | Automations can alert when hours until the next breach fall below a threshold, or when hours since the last breach fall below a threshold. | Zendesk says automations run once every hour; an alert may occur as close as an hour before or after a breach. Ticket schedules affect relevant hour calculations, as explained in Zendesk’s SLA policy documentation. |
| ServiceNow | SLA notification and escalation flows can notify people as an SLA progresses; the documented example uses 50%, 75%, and 100% of the allotted duration. | The ServiceNow documentation is for the Australia release; behavior depends on release and configuration. Scheduled updates become more frequent nearer the breach. |
| Salesforce | Time-dependent milestone actions can create workflow tasks and send outbound messages. | Salesforce warns that milestone warning and violation offsets do not honor business hours. Account for that distinction when comparing a milestone clock with staffed hours. |
| SAP Solution Manager ITSM | An escalation mechanism monitors response and solution deadlines and can notify desk staff or managers of violations. | Confirm the behavior against the version and configuration deployed in your environment; the documented example does not establish a universal scheduler interval. See SAP’s escalation documentation. |
Intercom: separate warning and breach triggers
Intercom documents literal workflow trigger labels “Before SLA breach” and “When SLA breaches.” The supported actions listed in its guidance include assigning a conversation, notifying a teammate or Slack channel, adding a tag, and leaving a note. The article describes the feature as beta and available on the Expert plan, with Support required for enablement; eligible record types are Conversations and Customer Tickets. Its approximately once-a-minute SLA checks are more granular than the Zendesk hourly automation cadence described above, but that does not mean every action occurs at an exact second. See the Intercom feature details.
Zendesk: threshold automations and schedule-aware calculations
Zendesk’s documented approach uses automations based on hours until a next breach or hours since a previous breach. This makes it possible to define distinct near-breach and recently-breached conditions, but its hourly run cadence means a condition is not an exact-time alert. Zendesk also documents that schedules applied to tickets affect SLA calculations, so confirm which schedule governs the ticket before interpreting an “hours” threshold. Its example uses a tag to prevent the same automation from acting more than once. Read the automation guidance alongside the SLA policy guidance.
ServiceNow: progress-based notification and escalation
ServiceNow’s Australia-release documentation describes SLA notification and escalation flows, including an example that notifies at 50%, 75%, and 100% of the allotted duration. It also says scheduled updates become more frequent as the SLA approaches a breach. Treat those percentages as the example in that documentation, not as a universal default for every instance or release. Check the release-specific ServiceNow flow documentation against the version and configuration in use.

Salesforce: milestone actions with a business-hours distinction
Salesforce supports time-dependent milestone actions that can create workflow tasks and outbound messages. The operational caveat is important: Salesforce says warning and violation offsets do not honor business hours. If your service commitment is evaluated against business hours, do not assume that a milestone offset will behave as though it pauses outside those hours. See Salesforce’s milestone action overview.

SAP Solution Manager ITSM: escalation around response and solution deadlines
SAP Solution Manager ITSM documentation describes an escalation mechanism that monitors response and solution deadlines and can notify service-desk staff or managers of violations. The cited material does not establish a timing interval applicable to every deployment, so use it as a capability example and confirm the configured behavior in the deployed version. See SAP’s escalation guidance.
Set up the workflows in a controlled sequence
- Confirm the SLA policy. Identify the response and resolution targets, the business calendar or ticket schedule, any pause conditions, and the record types covered. Verify that the workflow will act on the same target and records as the policy.
- Choose the at-risk target and warning lead time. Decide whether the intervention is for first response, next response, resolution, or another policy target. Choose a lead time that leaves enough time for the assigned person or team to act. Where required, keep it shorter than the target duration; do not promise precision finer than the platform’s documented scheduler cadence.
- Build a warning with a clear owner and next action. Notify the current assignee or responsible group and include a direct record link, the target at risk, remaining time if available, and what the recipient should do. Add a tag or other state guard if needed to limit repeated alerts.
- Create a separate breach route. When the target is missed, route the alert to the owner or escalation group responsible for recovery. Include enough context to understand the missed commitment, and create a review task only if the platform supports it or an approved process provides one.
- Test representative cases in a staging or controlled setup. Include different priorities and schedules, paused or waiting records, reassignment, and closed records. Confirm whether each case is eligible at the trigger time and whether the intended recipient receives one useful alert rather than duplicates.
- Review alert volume and breach patterns. Look for thresholds that create warnings too early to be actionable, duplicate alerts, or routes that send every case to the same broad audience. Use breach and escalation information to investigate recurring causes and refine thresholds or ownership.
Check the clock and record state before relying on an alert
Before interpreting a warning as late—or a missing warning as a workflow failure—check how the platform counts time. Business-hour schedules, calendar hours, paused states, and scheduled evaluation intervals can all change when a condition becomes true or when the system acts on it. Zendesk’s documentation specifically ties relevant SLA hour calculations to ticket schedules, while Salesforce says milestone warning and violation offsets do not honor business hours.
Also check whether the record still qualifies when the trigger is evaluated. A case may have been closed, reassigned, paused, or moved to a different state after the clock started. Intercom’s documented triggers apply only to Conversations and Customer Tickets, and a workflow can trigger only on targets defined by its SLA policy. Test those states deliberately rather than assuming that a rule created for one record type or clock covers every support case.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Use breach data as an operational signal
Monitor both warning volume and missed targets. A high number of warnings with few breaches may mean the intervention window is working—or that the threshold is unnecessarily early. Repeated breaches in a particular queue, target, schedule, or handoff can indicate a capacity or process problem that a notification alone will not fix. Vendor documentation supports escalation and monitoring, but it does not establish a general outcome statistic for how much these workflows reduce breaches. Use your own operational records to assess whether routing changes improve recovery and reveal recurring causes.
Frequently Asked Questions
Should the warning and breach be one workflow or two?
Use distinct warning and breach conditions, whether your platform represents them as separate workflows or separate branches. The warning is intended to preserve time for intervention; the breach action handles recovery after the commitment is missed. Keeping the purposes distinct also makes routing and alert evaluation easier to understand.

Why can an alert configured for the breach time arrive late?
The workflow engine may evaluate conditions on a schedule rather than continuously. For example, Zendesk documents hourly automation runs and Intercom describes checks about once a minute. The actual behavior depends on the platform’s scheduler and configuration, so an “at breach” condition should not be treated as a promise of second-level delivery.
Can a warning be sent for every SLA target?
Only when the platform and the applicable SLA policy expose those targets to the workflow. Decide which commitment matters for each route—such as the next response or resolution target—and avoid treating an unspecified “SLA risk” signal as though it identifies every target.
Does an alert prove the workflow is configured correctly?
No. Confirm the alert’s target, schedule, record type, state eligibility, recipient, and repeat behavior using representative cases. A message arriving is not enough if it refers to the wrong clock, reaches an unowned channel, or duplicates on later evaluations.
Do these workflows guarantee fewer SLA breaches?
No outcome guarantee is established by the cited product documentation. Workflows can make risk visible and route a response; staffing, case complexity, handoffs, and the usefulness of the intervention still affect whether a target is met.
