How to Tell Whether AI Adoption Is Actually Improving Your Team’s Productivity

AI usage does not prove productivity. Measure a defined workflow against a credible baseline, pair speed with quality and rework, and report effects by role, task, and actual level of use.

AI adoption is improving productivity only when it produces more valuable work, faster or with less effort, without unacceptable losses in quality, added rework, or customer outcomes. A usage dashboard cannot prove that. Track a defined workflow against a credible baseline, measure both speed and quality, separate access from actual use, and report results by role and task.

The practical test is not “How many people use the tool?” It is “For this workflow, did quality-adjusted output per hour improve, and can we rule out other explanations?”

What productivity evidence should you look for?

Start with the work, not the AI product. Define one workflow’s boundaries, then choose outcome measures that reflect its purpose. A useful scorecard normally includes:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Throughput: completed cases, documents, decisions, or other finished units per hour.
  • Time: elapsed time from a clearly defined start point to completion.
  • Quality: an agreed review score, accuracy rate, rubric result, or pass rate.
  • Errors: defects, inaccurate answers, policy violations, or escalations.
  • Rework: corrections, repeat contacts, second reviews, or handoffs required after the first completion.
  • Purpose-specific outcomes: customer satisfaction, resolution, retention, revenue, safety, or another result the workflow exists to deliver.
  • Worker experience: perceived usefulness, friction, workload, and whether checking or coordination became harder.

One metric is easy to game. Faster drafts may simply move effort into fact-checking. More tickets closed may mean more reopened tickets. Pair a speed or volume measure with quality and downstream-work measures.

Adoption is an exposure measure, not an outcome

Keep these fields separate in your data:

Field What it answers What it cannot prove
Access or entitlement Who could use the system Whether anyone used it or benefited
Actual use Who used it and how often Whether use improved work; frequent users may differ from others
Self-reported time saved What workers believe they saved Measured output, quality, or team productivity
Workflow outcomes What happened to time, output, quality, errors, and rework Which change caused the result unless the comparison is credible

A high-use team can still be less productive if AI-generated work needs extensive correction. Conversely, low average usage can hide a substantial benefit in a narrow, high-volume task.

How do I know if AI is actually making my team more productive?

Use a before-and-after measurement with a comparison that makes competing explanations visible. The strongest practical sequence is:

  1. Name the workflow. Specify the task, its start and finish events, the people who perform it, the AI capability being introduced, and the quality standard.
  2. Record a baseline. Capture normal volume, handling time, quality, errors, rework, and relevant customer or service results before access begins. Keep definitions and collection methods stable.
  3. Choose the comparison design. Randomly assign access when operationally and ethically feasible. Otherwise use a phased rollout across comparable groups or a matched group, and document why the groups are comparable.
  4. Log concurrent changes. Record staffing, demand, policy, training, pricing, software, and process changes during the measurement period. A productivity change that coincides with a new hiring class or a demand collapse is not automatically an AI effect.
  5. Measure exposure. Record entitlement, actual use, and frequency separately. Do not replace outcome analysis with a usage rate.
  6. Check the whole workflow. Include review, handoffs, escalations, repeat contacts, and downstream corrections where those steps are material.
  7. Analyze meaningful groups. Break results out by role, task, experience, and usage level. Report sample size, dates, definitions, and uncertainty.
  8. Apply a pre-set decision rule. Before seeing the result, define what combination of improved output, stable or better quality, acceptable rework, and acceptable worker or customer impact would justify expansion, redesign, or stopping.

This approach follows the context-dependent evaluation principle in the National Institute of Standards and Technology (NIST) AI Risk Management Framework. NIST’s Measure function calls for quantitative, qualitative, or mixed methods to analyze, assess, benchmark, and monitor AI risk and related impacts. NIST does not prescribe one productivity metric for every employer.

How should we measure AI productivity gains at work?

Define a quality-adjusted productivity measure

For many workflows, a useful primary measure is completed, acceptable units divided by labor time. “Acceptable” must be defined in advance—for example, a case that meets the accuracy rubric and is not reopened within a specified period. If a team produces 20 drafts per hour but half require substantial correction, raw throughput overstates the gain.

Do not force unrelated tasks into one score. A support case, a software change, and a legal review have different quality standards and failure costs. Keep the workflow-level measures visible, then use a carefully documented aggregate only when management must make a portfolio decision.

Capture the baseline before rollout

Baseline data should cover a representative period rather than a single unusually busy day. Record the volume mix and complexity if those vary. For example, average handling time can fall because easy requests became a larger share of demand, not because the tool helped.

  • Time the same start and finish events before and after rollout.
  • Use the same quality rubric and sampling method.
  • Count corrections and repeat work after the initial completion.
  • Record demand, staffing, experience, and process changes.

Use a credible comparison

Random assignment of eligible workers or work items to access and control groups provides the clearest estimate when practical. If randomization is not possible, phase access across comparable groups, or match a rollout group to a group with similar roles, experience, workload, and historical performance. State the limits of the design; a simple before-and-after comparison is vulnerable to seasonality, learning, and simultaneous process changes.

Measure uncertainty, not just an average

Report the number of workers or work items, observation dates, the comparison method, and the uncertainty around the estimate. An average improvement can be small, unstable, or driven by a few heavy users. A distribution of worker-level or task-level changes is often more informative than one headline percentage.

What do published studies actually show?

Existing evidence demonstrates why context matters; it does not supply a universal “AI productivity premium.”

Study and setting Observed result How to interpret it
Customer-support field study by Erik Brynjolfsson, Danielle Li, and Lindsey R. Raymond, NBER Working Paper 31161 (2023; revised 2023; published version listed in 2025) Issues resolved per hour increased by 14% on average. The larger improvement was among novice and lower-skilled agents; experienced and highly skilled agents saw minimal impact. This was one customer-support deployment and is not an organization-wide forecast.
Six-month field experiment across 66 firms and 7,137 knowledge workers, listed by NBER In the second half, the 80% of treated workers who used the tool reported spending two fewer hours on email each week. Researchers did not detect shifts in the quantity or composition of workers’ tasks from individual-level access. The study included Microsoft researchers and a Harvard Business School researcher; the NBER record discloses Microsoft employment for some authors.
U.S. survey by Alexander Bick, Adam Blandin, and David J. Deming, NBER Working Paper 32966, revised February 2025, based on late-2024 data Twenty-three percent of employed respondents had used generative AI at work at least once in the prior week; 9% used it every workday. Respondents reported savings equal to 1.4% of total work hours. These are survey adoption and perceived savings, not a causal estimate or independently measured organizational output.
Microsoft Research synthesis, July 2024 More than a dozen studies show workplace impact varies by role, function, organization, adoption, and utilization. It is a synthesis, not one pooled effect estimate.
OECD review, 2025 Summarizes experimental evidence across tasks and discusses trust and human expertise. It does not justify one universal productivity percentage.

These figures answer specific questions about specific populations. They should retain their study, setting, date, and outcome whenever quoted. None answers how much productivity any particular team will gain.

Is our team saving time with AI, or just using it more?

Test the difference between individual time savings and team-level output. A worker may save time drafting email yet complete no additional customer work because priorities, approvals, or demand remain unchanged. Saved time can also become review, handoff, or coordination work elsewhere.

Trace saved time through the workflow

  1. Measure the original task time and the post-AI task time.
  2. Record what the worker does with the released capacity: additional work, deeper review, training, waiting, or no observable change.
  3. Measure downstream completion, quality, and rework for that additional work.
  4. Check whether another role absorbs verification, escalation, or coordination effort.
  5. Compare total workflow labor and outcomes, not only the first person’s keystrokes.

If the organization has no additional demand or no mechanism for reallocating capacity, a time reduction may be a convenience or workload improvement without a measurable output increase. That can still be valuable, but it should be reported as time saved or workload changed rather than as team productivity.

Why results differ by role, task, and experience

Average effects conceal distributional effects. Segment the analysis before deciding whether to expand.

Role and task

Separate repetitive, well-specified tasks from work requiring judgment, tacit knowledge, or high-cost errors. Measure each workflow’s own success criteria. Combining them can make a strong gain in one task disappear or make a weak gain look broad.

Experience and baseline skill

The customer-support experiment found a larger benefit for novice and lower-skilled agents and minimal impact for experienced and highly skilled agents. Possible explanations include greater room for assistance or different starting practices; the result should be treated as evidence from that deployment, not a rule for every occupation.

Level of use

Compare meaningful usage bands, but avoid claiming that use caused the difference without accounting for self-selection. People who use AI frequently may have different workloads, motivation, technical comfort, or managers than infrequent users.

How to design a rollout that can be evaluated

Randomized access

Randomly assign eligible workers or work items when feasible, while preserving safety, privacy, and service obligations. Predefine the primary workflow outcome and the analysis period. Keep the control condition stable enough to provide a useful counterfactual.

Phased rollout

When everyone must eventually receive access, stagger deployment across comparable groups. Compare groups before their rollout and account for calendar effects. Document training dates and any operational changes that occur between phases.

Matched comparison

If access is voluntary or already widespread, construct a comparison using similar roles, experience, workload, and prior performance. State which variables were matched and where differences remain. This design is weaker than random assignment because unmeasured differences can still explain the result.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Mixed-method evaluation

Pair operational data with structured worker interviews or surveys. Ask where the tool helped, where it created checking or coordination, which tasks were avoided, and whether workload or trust changed. Qualitative evidence explains mechanisms; it does not substitute for outcome measurement.

Common measurement mistakes and how to correct them

Counting licenses or prompts as productivity

Problem: entitlement and activity are treated as proof of value.
Correction: keep access and usage dashboards, but tie the decision to workflow outcomes.

Using self-reported hours as measured output

Problem: survey estimates are presented as completed work.
Correction: label them perceptions or reported savings, then verify with time, output, quality, and rework data.

Measuring speed without quality

Problem: faster first completion hides defects and later corrections.
Correction: include a quality rubric, error rate, reopen rate, and downstream rework.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Comparing incomparable work

Problem: easy and complex cases, or different roles, are pooled.
Correction: stratify by task and complexity, and report the mix.

Ignoring the rest of the team

Problem: one person’s time reduction is called team productivity.
Correction: trace handoffs, checking, escalations, and total workflow labor.

Changing the measurement after seeing results

Problem: the success definition moves to fit a favorable outcome.
Correction: record primary outcomes and expansion thresholds before rollout, while labeling exploratory analyses separately.

A practical scorecard and decision rule

For each workflow, maintain a one-page scorecard with:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Workflow name, owner, population, and start and finish definitions.
  • Baseline dates, rollout dates, and observation period.
  • Access, actual use, and frequency fields kept separate.
  • Primary outcome: quality-adjusted output per hour or another purpose-specific result.
  • Secondary outcomes: completion time, quality, errors, rework, customer or service result, and worker impact.
  • Comparison design, sample size, and known concurrent changes.
  • Results by role, task, experience, and meaningful usage levels.
  • Uncertainty, limitations, and the pre-set expand, change, or stop rule.

A defensible expansion rule might require improved quality-adjusted output, no material deterioration in quality or customer outcomes, rework below a defined ceiling, and acceptable worker impact. The threshold must reflect the workflow’s economics and risk; no universal threshold is established by the evidence above.

What a trustworthy conclusion sounds like

A strong report distinguishes facts from interpretation: “During the eight-week phased rollout, the defined claims-review workflow completed more accepted cases per labor hour, with the same error rate and no increase in rework. The estimate is based on two rollout groups and one comparison group; effects were larger for newer reviewers. Email time reported in a separate survey is not included as measured output.”

A weak report says: “AI adoption rose to 70%, so productivity increased.” Adoption is useful for managing exposure and support. It is not the result.
