Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →You can switch customer service platforms without abandoning active support by treating the move as a staged operational change: map records and workflows, prepare and test the destination, keep the old platform handling work during the initial transfer, then cut over channels only after a final update of changed records. The key is to plan for more than tickets: customer context, routing, automations, email and other contact channels, integrations, and reporting may all need separate treatment.
Migration at a glance
| Stage | What to do | Continuity safeguard |
|---|---|---|
| Plan and map | Set scope, owners, records, channels, and source-to-destination field mappings. | Identify unsupported data and decide how active work will be covered. |
| Prepare and test | Configure destination fields, routing, workflows, integrations, and access; test a representative sample. | Suppress outbound notifications during historical imports and validate before enabling them. |
| Transfer in stages | Load historical records while the source remains available, then capture changes made during the transfer. | Keep a clear owner and routing plan for new customer contacts during overlap. |
| Cut over and stabilize | Complete the final delta, redirect channels, reconcile queues, and monitor support operations. | Keep a tested contingency route and retain source access under your retention policy. |
1. Define the migration scope and owners
Name one accountable migration lead and involve the people responsible for support operations, IT, security and privacy, analytics, and customer-facing channels. Decide which teams and business units are moving, when support demand is lowest, what support hours apply, and which systems or integrations depend on the current platform.

Be explicit about the outcome you need from historical data. Some teams need message-by-message conversation history that agents can continue working from; others mainly need searchable history or reporting and may archive older records separately. Intercom’s historical migration guidance treats planning, ownership, and the choice between conversations and tickets as early decisions. Intercom’s historical data migration guide describes those planning choices.

2. Inventory records, workflows, and channels
Do not treat “migrate tickets” as a complete plan. Inventory the objects and behavior agents and customers rely on, then map each source item to its destination equivalent. Account-specific IDs generally do not carry across accounts: Zendesk notes that objects receive new IDs, so relationships and assignments need explicit mapping decisions. Zendesk’s account migration guidance gives group assignment as an example of a mapping choice.
| Inventory area | Questions to settle before transfer |
|---|---|
| People and organizations | Which users, contacts, companies, and organization relationships are in scope? How will duplicates and changed IDs be handled? |
| Tickets and conversations | Which statuses, messages, links, merges, and histories must remain available? Should imported items be usable conversations or historical records? |
| Attachments and content | Are files, help-center articles, translations, formatting, and links included in the chosen migration method? |
| Fields and taxonomy | How do custom fields, tags, statuses, forms, groups, and priority values map? What defaults or transformations are needed? |
| Operational behavior | Which assignment rules, triggers, automations, macros, schedules, and service-level policies must be recreated? |
| Channels and integrations | How will support email, chat, phone, social channels, and connected systems route during overlap and after cutover? |
| Analytics and compliance | Which reports need preservation? What retention, access, and audit requirements govern the source and destination? |
Maintain a mapping register with the source field, destination field, transformation or default, responsible owner, and a way to validate the result. Mark every item that is unsupported, intentionally excluded, or transformed. This prevents a successful file import from being mistaken for a complete operational migration.
3. Choose an import approach for each data class
There is no universal import route for all records. Use documented native imports when they cover the objects and relationships you need; use an API-led or vendor-assisted approach when volume, custom relationships, or constraints require it. Confirm coverage for the specific source-and-destination pair rather than assuming a utility migrates every record, workflow, or analytics history.
| Approach | When it fits | What to account for |
|---|---|---|
| Native import tools or documented APIs | Standard records that the destination explicitly supports. | Each record type may have a different route. Zendesk documents ticket imports through its API and separate resources for users, organizations, and articles; its interface does not import everything. Zendesk’s import guidance describes these distinctions. |
| Platform-specific migration steps | A move with a documented workflow for the source and destination pair. | For a Zendesk-to-Intercom switch, Intercom documents exporting users to CSV for import and importing help content using the Zendesk Help Center URL. Multilingual article translations require matching language setup in Intercom. Intercom’s Zendesk switching guide covers those steps. |
| Custom scripts or API-led migration | Complex relationships, large volumes, or data needing transformations beyond a standard import. | Define mappings, error handling, security controls, and change capture; test rate limits and recovery for the actual migration. |
| Migration provider or professional services | When internal engineering and support-operations capacity is limited or the transfer is complex. | Scope coverage and fees in writing. Zendesk documents partner services and paid Professional Services for complex moves. A Zendesk Marketplace listing for Help Desk Migration describes import/export, delta, and scheduled migration features; those are provider claims, not proof of support for every migration type. Marketplace listing. |
For every approach, check record coverage, attachments, custom fields, multilingual content, duplicate handling, ID and relationship mapping, delta transfers, error reporting, security handling, and fees. Also determine what it does not move. Zendesk, for example, says reporting data itself cannot be migrated between Zendesk instances. Zendesk’s account migration guidance explains this reporting limitation.
4. Prepare the destination before importing history
Set up the destination’s basic objects and fields before loading records. Recreate the routing, groups, assignment rules, forms, tags, macros, schedules, service-level policies, automations, and integrations that agents need. Validate agent permissions and access as well as customer-facing contact paths.
Keep outbound notifications disabled or otherwise suppressed during controlled historical imports until you have verified their behavior. Intercom’s migration guidance warns that imports can activate outbound notifications and recommends disabling them during import, then testing with real data before turning them back on. Intercom’s migration guide.

5. Test with representative records
Run a limited test migration before the production transfer. Choose records that expose edge cases rather than only clean, recent tickets: include different statuses and channels, custom fields, older and newer histories, attachments, linked or merged records, and multilingual articles where relevant. Test in a sandbox or controlled environment if one is available.
- Compare source and destination counts by record type and status.
- Check whether users, organizations, conversations, and tickets remain correctly associated.
- Inspect attachments, formatting, character encoding, timestamps, and time zones.
- Confirm that agents with the intended permissions can find and open the migrated records.
- Test search, assignment, routing, automations, integrations, and customer-facing notifications.
- Log failures and exceptions, update the mapping register, and repeat the test after corrections.
Intercom’s migration material separates planning, setup, mapping, transfer, and cutover, and recommends testing the migration process. The checks above are practical validation controls; exact requirements vary by platform and by the records being moved.
6. Keep support running during the bulk transfer
Do not make the initial historical load the moment the team abandons the old platform. Keep the source available while the destination is populated and tested. Decide in advance how to account for source records created or updated after the bulk export: use a clearly owned source freeze or a change-capture and delta-transfer process.
Intercom’s historical migration instructions describe a cutover migration for tickets created or updated after a delta date. Its migration guide also recommends a phased transfer, off-peak bulk migration, a delta transfer, and a final sync. Intercom’s historical migration guide and migration guide.
During the overlap, assign an owner to monitor new inbound work so that email, chat, phone, and social contacts do not silently split between systems. If both platforms can accept work temporarily, define which one is authoritative for each queue and how updates will be captured. Avoid an informal dual-write arrangement: without a clear owner and reconciliation method, records can diverge.
7. Cut over channels with a defined decision point
Set a cutover date and name the person authorized to proceed or pause. Before redirecting customers, finish the final delta, review open and pending work, confirm agent access, and verify the destination’s integrations and channel routing. Intercom’s Zendesk switching instructions specifically call out support email forwarding, language settings, and integrations as transition tasks. Intercom’s Zendesk switching guide.

Channel changes differ by platform and provider. Confirm the exact routing steps for each email address, widget, phone system, or social integration rather than assuming that a data import changes how customers reach support.
8. Reconcile data and stabilize operations
After cutover, compare source and destination counts by record type and status, sample linked records and attachments, and inspect unresolved queues. Test customer-facing notifications and monitor inbound volume, routing, and response operations. Name an owner for defects and hold a brief daily migration review until the new setup is stable. Retain source access according to the organization’s retention policy.
Agree on sign-off criteria before migration day—for example, the required records are present, open work has an owner, critical channels reach the intended queue, and agents can perform their core tasks. There is no universal count threshold that establishes a safe migration; choose criteria that reflect the scope and risk of your move.

Imports may not reproduce live workflow behavior
Zendesk states that imported tickets do not run triggers and that first reply time and first resolution time are not imported for those tickets. Recreate and test workflows separately, and do not assume those metrics will populate automatically on imported tickets. Zendesk’s import guidance.
Historical analytics may not move with the records
Zendesk says reporting data itself cannot be migrated between Zendesk instances. Migrated ticket records may be reportable in the new instance, but source-instance historical analytics will not simply reappear there. Preserve or export reports you need under your organization’s policies before decommissioning source access. Zendesk’s account migration guidance.
Notifications can reach customers during a history load
If destination automation is active, importing records can trigger outbound notifications. Suppress these during the controlled load and test the re-enable sequence before customers are routed to the new system. Intercom’s migration guide.

New IDs can break assumed relationships
Expect destination identifiers to differ and explicitly map relationships such as groups, organizations, and linked records. Validate those associations in the test migration rather than relying on matching IDs. Zendesk’s account migration guidance.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsHow to choose between in-house and assisted migration
Use an in-house route when native imports cover the records you need and your team can own mapping, test runs, change capture, and channel cutover. Consider API-led implementation or professional assistance when custom relationships, volume, security constraints, or limited internal capacity make those controls difficult to deliver reliably.
- Coverage: Which contacts, organizations, tickets or conversations, messages, attachments, articles, custom fields, and configurations are included?
- Mapping: Can the method transform fields and preserve associations despite new IDs? How are duplicates and exceptions handled?
- Continuity: Does it support delta changes, parallel operation, channel routing, and a practical rollback or contingency route?
- Operations: Who will perform mapping, imports, testing, error recovery, and agent readiness work?
- Risk controls: What access controls, audit trail, notification suppression, and security handling are included?
- Reporting: Which analytics can be recreated from migrated records, and which source reports must be retained separately?
If using a provider, turn its capabilities into a written source-and-destination scope, including the objects, deltas, attachments, language coverage, custom fields, rate limits, security handling, failure recovery, and fees. A marketplace feature description is not a guarantee that a particular source-destination combination supports every desired record type.
Frequently Asked Questions
Can a customer service platform migration happen without downtime?
Support continuity is possible when the old platform remains available during the initial transfer, changes made during the transfer are captured, and channels are redirected only after validation. The exact overlap and final cutover steps depend on the source, destination, and channel setup.
Should we migrate every historical ticket or conversation?
Not necessarily. Decide whether agents need message-level history in the new platform or whether older records can remain searchable in an archive or reporting store. The answer affects migration complexity, storage, and what agents can do with older records.
Will automations and reports transfer automatically?
Do not assume so. Workflows often need to be recreated and tested; Zendesk specifically notes imported tickets do not run triggers, and it does not support migrating reporting data between Zendesk instances.
What is a delta migration?
It is a follow-up transfer of records created or changed after an earlier export or migration point. It reduces the gap between the initial data load and cutover, but requires a defined change-capture window and reconciliation process.
When should we disable customer notifications?
During controlled historical imports, keep destination outbound notifications suppressed until test records confirm how the rules behave. Re-enable and test them deliberately before customers begin using the destination channels.
