Then measure whether the real delay is transformation time, cache misses, image bytes, origin load, or delivery distance—because an encoder is not always the bottleneck.
Find what is slow before changing the image pipeline
Start with a representative slow page and separate image delivery into measurable causes. Record image bytes, time until each important image is available, transformation latency, cache hit rate, origin load, and the network conditions. Compare before and after using the same device and network conditions, and inspect visual quality as well as speed.
- Large output bytes: check whether the image dimensions, format, or compression are excessive for its displayed use.
- Slow first request: the origin or transformation service may be fetching and creating a variant on a cache miss.
- Slow repeat requests: investigate cache configuration, unstable URLs, excessive variants, or delivery distance.
- High origin load: repeated transformations or source fetches may not be benefiting from caching.
Google Search Central links to Core Web Vitals measurement resources, but the available guidance does not establish an image-only performance threshold. Right-size the image for its rendered use
Choose output dimensions for the actual layout slot and pixel density. A large source image is useful when it supplies multiple appropriately sized derivatives, but sending that full-size file to a small card or thumbnail wastes bytes. Record source dimensions and the displayed dimensions of important images, then create a deliberate set of widths and density choices that matches real layouts.

- List the prominent image slots on representative pages and note their rendered widths.
- Choose a small set of output widths that covers those slots and expected pixel densities.
- Generate or request the matching variant rather than inventing a slightly different width for every page or component.
- Check the resulting bytes and visual quality on the devices and layouts that matter.
Responsive variants help avoid oversized downloads, but adding more variants is not automatically better. More choices can make browser caching less efficient and add complexity to the page’s image markup. Keep only variants that correspond to real use cases and validate the set with measurements. web.dev: Serve images with correct dimensions.
Choose format and compression by testing the actual image
WebP and AVIF may compress better than PNG or JPEG, but the result depends on the image and settings. Test candidate formats against a quality threshold for representative photographs, graphics, transparency, and other image types on your site. Keep a suitable fallback where your browser-support needs require one. Do not assume that a newer format or a faster encoding setting always means smaller files.

If your origin selects a format from the request’s Accept header, shared caches need to distinguish those responses. Send an appropriate Vary: Accept response header so a cache does not reuse one negotiated format for a request that should receive another. web.dev: Serve images in modern formats.
Cloudflare’s transformation documentation illustrates a speed-versus-size tradeoff: its compression=fast option favors encoding speed and may return a JPEG instead of AVIF or WebP, potentially increasing output bytes. Reduce repeated work with caching and a deliberate variant set
Cache useful transformation results so requests for the same output do not repeatedly fetch and transform the source. A stable URL or cache key for an equivalent output helps a cache reuse the result. Avoid tiny arbitrary parameter differences: on Google Cloud CDN, each unique transformation-parameter combination creates a distinct cache entry, and too many variants can reduce the chance of a hit.
Google Cloud’s documented image optimization path transforms on a first request and caches the result at the edge for matching parameters. Its documentation says the feature is Pre-GA and requires active caching, so check current availability and terms before relying on it in production. Setup also has product-specific prerequisites: Cloud CDN caching enabled on the route or backend, image optimization enabled on the route, a Global External Application Load Balancer, a suitable Accept header, an HTTP 200 response from the origin with a supported image Content-Type, and the imop query parameter. Cloudflare describes a similar cache flow: on a miss it fetches the source, applies the requested transformations, caches the transformed result, and also caches the original for later transformations. Its documentation covers both URL-based transformations and Workers. Verify that your cache rules and URL patterns match the way you request variants. Cloudflare: Transform images.
Invalidate outputs when the source changes
Plan how changed images replace generated variants. Purge or version outputs when the source changes; otherwise, a correctly cached old derivative can remain visible. Google Cloud documents invalidating a base image path to purge both the original and generated variants. Confirm the equivalent behavior for your CDN or service before choosing a deployment workflow. Choose where transformations happen

For a useful comparison, use your own workload: check first-request transformation time, warm-cache response time, hit rate, bytes at acceptable quality, number of variants, implementation effort, invalidation behavior, service cost, and compatibility. Current apples-to-apples vendor performance and price comparisons are not established by the cited documentation.
When first-request latency matters
On-demand transformation can do work on a cache miss, so measure the first request separately from warm-cache delivery. If a large asset’s first delivery is important, consider generating its expensive variants ahead of time. Cloudinary recommends eager or explicit generation as an option when first-user milliseconds for very large assets matter; this is vendor guidance, not an independently verified benchmark. A practical implementation sequence
- Measure: capture baseline image bytes, availability time, transformation latency, cache hits, and origin load on representative pages and consistent device/network conditions.
- Map usage: record source and rendered dimensions for important images; identify the actual sizes and densities required.
- Constrain outputs: choose a purposeful set of widths and density choices, then remove arbitrary variants that do not serve a real layout.
- Test formats: compare WebP or AVIF with existing formats using a quality threshold and your browser-support requirements. Configure
Vary: Acceptwhen serving different formats based on that header. - Move work to the right stage: normalize and compress during upload or build when inputs and layouts are predictable; use managed on-demand transformation with caching when dynamic variants are needed.
- Protect cache reuse: use stable URLs for equivalent outputs, avoid needless parameter combinations, and define a purge or versioning method for source changes.
- Consider pre-generation: if first-use transformation latency is material, compare eager generation with on-demand work, including added storage and regeneration complexity.
- Re-measure: compare the same pages and conditions for image bytes, time to image availability, hit rate, and visual quality.
Common problems and fixes
- The transformed image is still large: verify requested dimensions and compression, then compare formats on that image. A format change alone is not guaranteed to reduce bytes.
- Every request appears to transform again: check whether equivalent outputs use identical URLs or cache keys, whether caching is enabled, and whether request parameters vary unnecessarily.
- Some visitors receive the wrong format: if format negotiation uses
Accept, verify that shared responses vary on that header and that cache behavior respects it. - A changed source still shows an old derivative: purge or version generated outputs; confirm whether invalidating the base path also clears variants in your chosen service.
- Cloud CDN does not optimize a request: check the documented route/backend caching and optimization settings, load balancer type,
Acceptheader, origin status and image content type, andimopparameter. These conditions apply to Google Cloud’s feature specifically. - Faster encoding increases bytes: inspect the selected output format and quality. Cloudflare’s
compression=fastis a documented example of a setting that can favor speed over file size. - First views remain slow while repeat views improve: separate cache-miss transformation time from warm-cache delivery; assess pre-generation for expensive, important assets.
- More responsive sizes make behavior harder to manage: remove variants without a clear layout use, then re-check browser caching and markup complexity.
