Run one Serf agent on each Ubuntu VPS, give every agent a unique node name, allow TCP and UDP port 7946 between all members, and bootstrap new agents with at least one existing member address. For servers connected over the public Internet, use Serf’s wan timing profile, configure a routable -advertise address, and protect gossip with one shared encryption key. Use retry joins, snapshots, and a service manager so membership returns after outages and reboots.
Antihost offers Linux VPS plans with full root access, unlimited traffic on a 1 Gbps port and a 14-day free trial.
This guide builds a three-node cluster, but the same pattern applies to additional VPS servers. The commands use example private and public addresses; replace them with addresses that are reachable in your own network.

What a Serf cluster does
Serf is a decentralized, masterless membership and event system. Each VPS runs an agent, and no elected master owns the membership database. Agents detect failures, exchange membership through gossip, and can publish tags or trigger handlers for joins, leaves, failures, and user events. Typical uses include service discovery, deployment notifications, configuration propagation, and DNS updates.
A first agent can start alone as the seed. Every later agent must be told the address of at least one existing member. After a joining agent reaches a member, Serf performs a full state synchronization over TCP and then spreads updates through UDP gossip. Because dissemination is eventually consistent, an agent may not show a new member at exactly the same instant as another agent.

Prerequisites and network design
Prepare each VPS
- Use a stable hostname and a unique Serf node name, such as
serf-ubuntu-1,serf-ubuntu-2, andserf-ubuntu-3. - Record a private address for each VPS when the providers share a private network. Record a public address when members communicate across providers or isolated networks.
- Install the same Serf version on every server and create writable directories for configuration, logs, and snapshots.
- Decide which unprivileged account will run the agent. A dedicated account named
serfis a practical choice. - Have a secure channel ready for delivering one shared encryption key to every member.
Open the gossip port in both directions
Serf uses the configured gossip port for both TCP and UDP. The default is 7946, so a rule that allows only TCP is incomplete. Permit traffic from every member’s address to every other member on both protocols in the cloud security group and the Ubuntu host firewall.
| Traffic | Protocol | Default port | Purpose |
|---|---|---|---|
| Serf member communication | TCP | 7946 | Join state synchronization and member communication |
| Serf gossip | UDP | 7946 | Failure detection and eventual membership dissemination |
| Local RPC listener | TCP | 7373 | Local administration; bind to loopback by default |
Test reachability in both directions before debugging Serf. A node that binds to a private interface but advertises that private address to peers on the public Internet will appear unreachable. In that design, bind locally to the interface you need and set -advertise to the routable public address and port.
Recommended Free Tools
Choose LAN or WAN timing
The default LAN timing is intended for low-latency networks. VPS nodes separated by the public Internet should use -profile=wan. LAN timing across providers can produce false failure detections because Internet latency and packet loss are less predictable. All members in this example use the WAN profile.
Plan identity and addresses before starting
Write a small inventory containing each hostname, node name, bind address, advertised address, and selected port. Node names must be unique across the cluster; reusing a name can make logs and membership output ambiguous and can cause an intended replacement to look like an old member. Keep the address plan consistent when a provider offers both private and public interfaces: bind to the local interface that should receive Serf traffic, but advertise the endpoint that every other member can route to.
Do not mix profiles or ports casually. A cluster in which one agent uses LAN timing, another uses WAN timing, or one node advertises a different port is difficult to diagnose because the processes may start while failure detection and joins remain unreliable. Record the chosen profile and port in the service configuration so a reboot does not silently change them.
Install Serf on every Ubuntu server
Obtain the Linux release binary from Serf’s current release channel, verify it using the project’s release instructions, and put the executable in a directory on PATH. You can also compile Serf with Go. The available sources do not establish a current Ubuntu apt package name, so do not assume that an apt install serf command is canonical.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minuteAfter installation, confirm that the same release is available to the service account on all VPS servers:
serf version
Create service-owned state directories on each server. The exact path is your operational choice; this guide uses /var/lib/serf for snapshots and /etc/serf for protected configuration.
sudo install -d -o serf -g serf -m 0750 /var/lib/serf /etc/serf
Keep the executable and configuration layout identical where possible. Version mismatches can introduce protocol incompatibilities or different defaults, while inconsistent file ownership can prevent an otherwise healthy agent from writing its snapshot or tags file after a restart.
Generate and distribute the encryption key
Serf’s security model uses a symmetric shared secret to provide confidentiality, integrity, and authentication for gossip. Generate one key with the Serf key-generation command, then deliver the resulting base64 value through a secret-management channel. Do not paste it into a public repository, an unprotected shell history, or a world-readable unit file.

sudo chown serf:serf /etc/serf/serf.env
sudo chmod 600 /etc/serf/serf.env
Every member must use exactly the same key. If you later rotate keys, use Serf’s documented keyring-file mechanism rather than replacing values inconsistently while the cluster is running.
Protect the key at every stage: generation, transport, storage, service startup, and rotation. A truncated value, an accidental trailing space, or a different key on one node produces immediate authentication or decryption errors that can look like a firewall problem. When rotating, follow the keyring procedure so members can transition deliberately; do not edit one environment file at a time and restart nodes in an arbitrary order.
Start the first (seed) agent
The first agent needs no join target. It becomes the initial member that other agents contact. The following command illustrates a VPS with private address 10.0.0.11 and public address 203.0.113.11:
The Tool Desk
Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →serf agent

-profile=wan
-encrypt="$SERF_ENCRYPT_KEY"
-rpc-addr=127.0.0.1:7373
-snapshot=/var/lib/serf/snapshot
Replace both addresses with values that match the server’s interfaces and routing. Keep the RPC listener on 127.0.0.1:7373 unless remote administration is an explicit requirement; exposing RPC unnecessarily creates an additional management surface.
The snapshot path must be writable by the account running Serf. A snapshot retains recovery information across restarts; it is cluster state, not application data.
Start the seed only after its firewall rule is active. Check its log for a successful bind and confirm that the process is listening on the intended interface and port. At this stage, seeing one local alive member is expected; there is no need to manufacture a second seed or elect a coordinator.
Join the remaining VPS servers
Start each additional agent with a different node name, its own bind and advertise addresses, the same WAN profile, and the same encryption key. Use more than one seed where possible so one unavailable address does not become a permanent bootstrap dependency.
serf agent
-node=serf-ubuntu-2

-retry-max=0
-rpc-addr=127.0.0.1:7373
-snapshot=/var/lib/serf/snapshot
Use an equivalent command for serf-ubuntu-3, changing its node name, bind address, and advertise address. -retry-join keeps attempting to contact a seed if that seed is temporarily down. -retry-max=0 means keep retrying rather than stopping after a finite number of attempts.
A joining agent needs only one reachable existing member, but listing two or more seeds improves bootstrapping. Once contact succeeds, Serf synchronizes state over TCP and then relies on UDP gossip to disseminate subsequent membership changes.
Understand the bootstrap sequence
Retry joining is especially useful when systemd starts agents in parallel, when a provider brings up network interfaces slowly, or when the seed is temporarily being upgraded. It is not a substitute for routing: retries cannot succeed while security groups, host firewalls, or advertised addresses block the path. Keep at least one seed address stable and routable, and preferably list multiple existing members in every new node’s configuration.
After a successful full state sync, do not assume that every node will report the new member immediately. UDP gossip converges over time, so compare output from several agents and watch logs for join and failure transitions before declaring the cluster unhealthy.

Verify membership before adding automation
Run these commands locally on each VPS:
serf members
serf info
serf monitor -log-level=info
What healthy output looks like
serf memberslists onealiveentry for every intended member.- Each entry shows the expected advertised address and port, normally 7946.
- The monitor stream records join activity without repeated authentication, timeout, or decryption errors.
serf inforeports a running agent and its local configuration details.
Do not attach deployment scripts, DNS updates, or other automation until membership is stable. If one node remains failed, inspect the agent log, cloud security-group logs, and host-firewall logs. Confirm the encryption key, Serf version, protocol, port, and timing profile on all nodes. An advertised private address that peers cannot route to is a frequent VPS configuration error.
Run verification after every topology or configuration change. Compare the address shown by serf members with the endpoint you opened in both firewalls; a mismatch usually identifies an advertise-address mistake faster than repeated join attempts. Keep a short baseline of healthy membership output so an operator can distinguish a transient convergence delay from a persistent failure.
Make the cluster survive reboots with systemd
A service manager should start Serf after networking is ready, restart it after a process failure, and stop it cleanly during shutdown. The exact unit is an implementation choice rather than a canonical Ubuntu file. This example assumes the binary is at /usr/local/bin/serf, the service account is serf, and the second node is being configured.

Set leave_on_terminate when graceful service-manager shutdown should announce a leave instead of looking like a failure. Retain a writable snapshot and use -rejoin when a node should attempt to return after a previous leave state. The combination of retry joins, a snapshot, and rejoin behavior prevents a reboot from becoming a manual cluster-repair task.
Test the lifecycle deliberately: stop one service, confirm peers record a leave or failure as configured, start it again, and verify that it returns without manual membership surgery. Ensure the service account can read the environment file and write the snapshot directory. A unit that starts before networking is usable can repeatedly fail even when the Serf command and firewall rules are correct, which is why the network-online dependency and restart policy matter.
Advertised addresses, interfaces, and firewalls
Bind versus advertise
-bind selects the local interface on which Serf listens. -advertise tells peers which address and port to use. They can be different when a VPS listens on a private interface but peers arrive through a public interface. The advertised endpoint must be reachable from every member, and the cloud firewall must allow both TCP and UDP to it.
Test every path
From each VPS, test the advertised endpoint of every other VPS in both protocols using the host and cloud firewall tools appropriate to your distribution and provider. A successful TCP test does not prove UDP gossip works. Check the provider’s security group first, then the host firewall, then local Serf logs.
Apply rules in both directions, even when a provider describes a security group as stateful. Confirm that the source ranges include every member’s actual egress or public address, not merely a private subnet that one provider uses. If the gossip port is changed from 7946, update the TCP rule, UDP rule, join targets, bind and advertise values, and operational documentation together.
Add tags and event handlers safely
Tags publish metadata such as role=web or role=db. Define tags with agent options or a tags file. They are gossiped to members and can be changed on reload. Keep role names explicit so handlers can make a safe decision about which machines should act.
Handlers can react to member joins, leaves, failures, and user events. Filter each handler by event type and role; otherwise a web node could execute database automation accidentally. Treat every handler as idempotent because gossip is eventually consistent and notifications may be delayed or duplicated.

Respect the user-event size limit
Serf’s gossip internals document a hard 9 KB limit for the complete user-event framing. Keep the payload below that limit, including framing overhead, and put larger data in an authenticated external system. User events travel through UDP gossip, so they are not a substitute for a durable message queue or bulk-transfer channel.
A useful pattern is to send a small event containing a version, role, and identifier, then have the handler retrieve the full payload from an authenticated service. Make handlers safe to repeat and tolerant of delayed delivery; an event can arrive after the member state that motivated it has already changed.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Upgrades, recovery, and ongoing operations
Keep the Serf binary version consistent across members. Before replacing a binary, verify that the service account can still execute it, that the environment file remains protected, and that the snapshot path is writable. Upgrade one node at a time and watch serf members and the service log after each restart so a version or configuration problem does not remove the whole cluster from service at once.
Snapshots contain cluster recovery state rather than application data. Preserve them when the operational policy calls for recovery backups, but do not treat them as a replacement for application backups. A restored snapshot must still have a routable advertised address, a valid encryption key, and at least one reachable retry-join seed.
For planned maintenance, use graceful termination and confirm that peers record the expected leave. For an unplanned crash, allow failure detection to converge, then inspect logs and firewall telemetry before starting automation that depends on the member count. Membership status is an operational signal, not a durability guarantee for any service running on the VPS.
Common failures and precise fixes
No members appear
- Confirm the seed agent is running.
- Allow TCP and UDP 7946 in both cloud and host firewalls.
- Check that every join target uses the seed’s advertised, routable address.
- Verify that the joining node’s bind address exists locally and that its advertised address is reachable from peers.
Authentication or decryption errors occur immediately
Regenerate the key if necessary and securely recopy it. Every agent must use the identical shared key. Check for truncated environment-file values, shell quoting problems, and accidental whitespace.
Nodes repeatedly flap between alive and failed
Use -profile=wan on Internet-spanning clusters. LAN timing over high-latency or lossy paths can declare healthy nodes failed. Also check packet loss, asymmetric firewall rules, and incorrect advertised addresses.
A rebooted node never returns
Keep its snapshot directory writable, configure at least one -retry-join target, and add -rejoin when previous leave state should not prevent re-entry. Review the service log to determine whether the process failed before networking was ready or whether all seeds were unreachable.

User events disappear or fail
Keep the complete event framing under 9 KB and remember that events use UDP gossip. For important or large payloads, send a small event containing an identifier and retrieve the full data from an authenticated external service.
Only some members can communicate
Compare the advertised endpoint on the affected member with the endpoint permitted by both firewall layers. A private address advertised to a remote provider, a missing UDP rule, or asymmetric source ranges can allow a TCP join while preventing normal gossip. Test from each member rather than assuming that one successful direction proves the whole mesh works.
Best Value
When evaluating another membership system
If you compare Serf with another membership product, examine the operational properties rather than relying on a node-count claim. Useful axes are masterless versus leader-based control, LAN versus WAN timing behavior, encryption and key rotation, bootstrap and retry semantics, event delivery and size limits, persistence after restart, firewall surface, and the quality of local inspection tools. A comparison should verify those details for the other product separately; Serf’s behavior here is defined by its agent, gossip, security, and persistence options.

Operational checklist
- Install and verify the same Serf version on every Ubuntu VPS.
- Assign unique node names and stable hostnames.
- Choose private bind addresses and routable advertise addresses.
- Allow TCP and UDP 7946 between all members.
- Generate one encryption key and protect it as a secret.
- Start one WAN-profile seed agent with a writable snapshot.
- Start other agents with multiple
-retry-jointargets and unlimited retries where appropriate. - Verify that every intended member is
alivebefore enabling handlers. - Run Serf under an unprivileged service account and a restart-on-failure service manager.
- Use snapshots, rejoin behavior, and graceful leave settings to handle restarts.
- Keep handlers idempotent, role-filtered, and below the 9 KB user-event limit.
What this setup does not guarantee
Serf provides decentralized membership and event dissemination; it does not elect a master or make an application’s data durable. Gossip is eventually consistent, so automation must tolerate delay and duplicate notifications. The operational sources do not establish a maximum supported node count or a benchmark for this exact Ubuntu VPS arrangement. Capacity and convergence depend on topology, latency, packet loss, event volume, and handler behavior, so validate those characteristics in your own environment.
Frequently Asked Questions
Which ports must be open for a Serf cluster?
Allow the configured Serf port, 7946 by default, in both TCP and UDP between every member. TCP handles joining and state synchronization; UDP carries gossip and failure detection. Keep the RPC listener on loopback unless remote administration is intentional.
Can Serf nodes discover one another automatically over the Internet?
No. A new agent needs the address of at least one existing member. Use one or more routable -retry-join addresses so bootstrapping continues when a seed is temporarily unavailable.
Should Internet-connected VPS nodes use the LAN profile?
Use -profile=wan for nodes separated by public networks. LAN timing assumes low latency and can produce false failure detections across lossy or variable Internet paths.
How is Serf gossip secured?
Generate one symmetric key with serf keygen, deliver it through a secret-management channel, and configure the identical value on every agent with -encrypt. Use the documented keyring-file mechanism for rotation.
What happens if one seed address is down during boot?
A node configured with -retry-join keeps trying. Listing multiple seeds avoids a single permanent bootstrap dependency; -retry-max=0 keeps retrying indefinitely.
How can a node rejoin after a reboot?
Run the agent with a writable -snapshot path, configure retry joins, and add -rejoin when it should return after prior leave state. Start it after networking is ready and inspect the service log.
Are Serf user events a reliable message queue?
No. They travel through eventually consistent UDP gossip and have a hard 9 KB limit for complete framing. Keep events small, make handlers idempotent, and store large or durable payloads in an authenticated external system.

The Bottom Line
A reliable multi-VPS Serf cluster depends on consistent identity, routing, and lifecycle management: unique node names, reachable advertised addresses, TCP and UDP 7946, WAN timing, one protected encryption key, retry-based joins, and writable snapshots.
