How to Run More Productive Remote Meetings

Use live remote meetings for work that benefits from interaction. Prepare with a clear outcome and agenda, make participation accessible, and share decisions and action owners afterward.

Run a productive remote meeting by making the live conversation earn its place: use it for decisions, complex discussion, or relationship-building; move routine updates to a searchable asynchronous channel. For meetings that remain, define the outcome, prepare participants, make turn-taking accessible, and leave with named owners and written next steps.

Decide whether the work needs a meeting

Before booking time, write down what participants should decide, create, or understand together—and why they need to do it at the same time. Live discussion is useful when the issue is uncertain or complex, when people need to respond to one another, or when connection matters. If the goal is simply to distribute information, a shared written update may be easier to search and gives people time to consider their response.

Use these questions to choose a format:

  • Interaction: Do participants need to exchange ideas in real time, or can they contribute independently?
  • Urgency and stakes: Does a decision need prompt discussion, or can it wait for considered input?
  • Connection: Is relationship-building part of the goal, or is this a routine status update?
  • Access: Do time zones, working hours, or accessibility needs make an asynchronous option more inclusive?
  • Record: Would a durable, searchable written record serve the work better than a conversation?

Microsoft Research’s 2021 guidance frames the choice as intentional collaboration, not a preference for one format. Its authors wrote, “Our position is that thoughtless collaboration will always be poor collaboration no matter how good or bad the technology is.”

Prepare an invitation that makes the meeting useful

An invitation should tell people why they are there and what preparation will help them contribute. State the desired outcome, add a focused agenda, link relevant materials, identify attendee roles, and say what participants should review or bring. Google’s 2022 guidance recommends sending an agenda at least 24 hours in advance.

A Microsoft Research survey conducted before COVID-19 at one large technology company included 4,425 respondents, with 3,290 remaining after filtering. Its analysis reported correlations between meeting effectiveness or inclusion and factors including agendas, pre-meeting communication, post-meeting summaries, meeting size, attendee location, and audio/video reliability. These are associations from one company, not proof that any single practice causes better outcomes or a guarantee for every workplace.

Agree on participation before discussion starts

Remote conversations need visible, shared norms so people do not have to guess how to enter the discussion. Microsoft Research’s CHARM prompts offer a quick opening checklist:

Facilitate turns and keep the discussion shared

Do not assume that an open call automatically gives everyone an equal chance to contribute. Moderate deliberately: pause after asking a question, invite perspectives from people who have not spoken, and make it clear when the group is moving from one agenda item to another. In hybrid meetings, pay special attention to remote attendees, who may miss in-room cues or be talked over.

  • Use a moderator to manage turns and a note-taker to capture decisions and actions; rotate those roles when it is useful.
  • Keep a shared agenda open during working sessions. A participant can surface relevant notes or questions into the live discussion so the conversation and its record stay connected.
  • Use chat or polls as additional ways to gather input, not as a substitute for acknowledging contributions.
  • In hybrid sessions, avoid separate in-room and remote conversations. Make shared materials visible to everyone; in some situations, having each participant join on their own device can help level access to chat and the floor.

Google’s guidance likewise advises against splitting the meeting into a room conversation and a separate remote conversation. The specific setup depends on the group and room, but the goal is equal access to the discussion.

Make the meeting and materials accessible

Accessibility is part of meeting design, not a last-minute technical fix. Choose a platform with the features participants need, test audio and video before the meeting, and provide captions where available. Automated captions can make speech easier to follow, but they can contain errors; check important details and provide another way to confirm them when accuracy matters.

  • Offer an alternative if a meeting control, such as hand raising, prevents someone from participating.
  • Check that shared content is readable and that participants can access links and materials without relying on a single visual channel.
  • Consider audio quality as an accessibility need as well as a convenience; unreliable sound can make it difficult to follow or contribute.

W3C’s 2022 remote-meetings guidance describes accessibility practices and platform considerations; it should not be read as a current compliance assessment of any particular vendor.

Close with decisions, owners, and a durable record

Reserve time before the meeting ends to state what was decided, what remains unresolved, and what happens next. For each action, record an owner and a follow-up expectation. Then share the notes, relevant chat items, and materials with attendees and anyone who could not join. This gives the group a common reference and makes it easier to pick up work asynchronously.

Reduce fatigue by changing work practices, not just video settings

Meeting fatigue is not explained by call length alone, and the evidence does not establish a universal camera-on rule or a device that will solve it. A qualitative Microsoft Research study of 849 employees at one global technology company examined all-remote video meetings during the COVID-19 pandemic. The authors argued that fatigue was partly connected to work practices and technologies that under-supported the social dimensions of work relationships. The study offers context, not a current prevalence estimate for all workers.

In a separate, dated U.S. survey, Pew Research Center found that in January 2022, 74% of workers who often used online conferencing services for work said they were fine with their time on video calls, while 26% said they were worn out. The survey covered 2,767 U.S. adults employed part or full time whose primary job could be done from home; those percentages should not be treated as a current global rate.

Practical ways to reduce avoidable strain are to question meetings with no clear purpose, shift routine updates out of live calls, and make participation norms and follow-up clear. Treat camera use as a context-sensitive choice rather than an assumed cure.
