The handoff works without stopping workflows only if each consumer can refresh its credential—or you roll it out in a controlled way—and the old key remains valid long enough for that transition. If a key may be compromised, revoke or rotate it immediately instead of preserving an overlap window.
How to rotate a key during normal operations
Use an overlap window for planned changes: keep the existing key valid while the replacement is deployed and tested. OpenAI’s API-key safety guidance recommends creating a replacement, updating applications, and revoking the old key after verifying the replacement works. The exact overlap time depends on your provider, secret-store cache, and deployment process; there is no universal safe duration.

- Find every consumer. List agent services, background workers, scheduled tasks, tool connectors, environments, and proxies that use the key. For each, determine whether it reads credentials at startup, on each request, or through a refreshable provider. A forgotten worker can keep using the old credential after the rest of the system has moved.
- Create a separate replacement credential. Give it only the permissions the relevant workflow needs. Prefer distinct credentials for different services or workloads so you can limit exposure and identify which integration is making a request. OpenAI describes retaining the existing service account while adding a replacement in its Terraform service-account procedure.
- Put the replacement in your approved secret system. Do not put a raw key in prompts, generated code, source control, container images, or logs. A secrets manager or trusted proxy can keep long-lived credentials out of the agent’s direct environment.
- Ensure consumers can pick it up. Use runtime retrieval, a credential callback, or a controlled rolling deployment, depending on your architecture. Changing a value in a secret store does not necessarily change the value already loaded by a running process.
- Allow for refresh delays. Account for process restarts, rollout time, and any secret cache. For example, AWS documents a default 300-second refresh TTL for its Secrets Manager workload credentials provider; that setting is specific to the provider and can be changed. Set the overlap to cover your actual slowest refresh path, or trigger a supported refresh.
- Switch and verify. Make a representative authorized request with the new credential. Check provider or application telemetry and confirm every relevant worker pool has refreshed. OpenAI’s Terraform example deploys the replacement and verifies the workload before removing the old account.
- Revoke the old key and monitor. After verification, revoke the old credential. Watch for authentication failures, incomplete tasks, and continued attempts using the retired key.
Why a running agent may keep using the old key
Many applications read a secret once when a process starts. Updating the secret store changes the value available to a future read, not necessarily the copy already held in process memory. A cache can also continue returning an older secret until its refresh period expires. Find out which behavior applies to each consumer before choosing the overlap window.

The OpenAI Node SDK supports an asynchronous credential function called before request attempts. AWS says runtime retrieval can avoid updating and redeploying application clients when credentials rotate in its Secrets Manager overview. A restart or rolling deployment may still be needed for consumers that load credentials only at startup.

Keep raw credentials away from agent-generated code
An environment variable is not a security boundary from code running inside the same agent environment. OpenAI warns that agent-generated code can access files, credentials, and network resources available to that environment. Its sandbox guidance recommends keeping long-lived credentials in a secrets manager or brokering third-party access through a proxy.
Where possible, let an application-side function or trusted proxy make the authorized external call, rather than exposing the application key to the agent. The proxy can enforce approved destinations and keep the raw credential outside the agent runtime. Keep credentials unique and narrowly scoped so one workload’s exposure does not automatically grant access intended for others.

Planned rotation and suspected compromise need different timing
For routine maintenance or an approaching expiration, use the replacement-and-verification sequence: overlap credentials, migrate consumers, verify authorized requests, then revoke the old key. The overlap protects continuity while consumers transition.
If exposure is suspected, do not leave the credential active merely to preserve that overlap. OpenAI’s sandbox guidance and API-key safety guidance advise rotating or revoking exposed credentials promptly. Revoke or rotate the affected key, update the workloads as quickly as possible, and review account usage as part of recovery. Some requests may fail during emergency containment; the priority is limiting further use of a potentially exposed credential.

Choose a rotation method by its failure modes
| Implementation choice | What to check |
|---|---|
| Credential exposure | Does the agent process or its generated code receive the raw secret, or does a proxy add it outside the agent environment? |
| Refresh behavior | Does a running process retrieve the current credential dynamically, use a callback, or require a restart or rollout? What is the cache lifetime? |
| Overlap support | Can the provider keep both credentials valid while workloads migrate? Exact capabilities and policies vary by provider. |
| Scope and auditability | Are credentials distinct and limited by workload, and can you review usage to confirm which consumers still need migration? |
| Emergency response | Can operators revoke a suspected compromised credential quickly and update affected consumers promptly? |
Do not confuse API-key rotation with other credential changes
API keys, OAuth tokens, cloud workload identities, and encryption keys have different lifecycles and rotation behavior. The steps here concern API authentication credentials, not rotation of a KMS encryption key. For supported deployments, OpenAI recommends workload identity federation as an alternative to storing a long-lived API key: a trusted workload identity is exchanged for a short-lived access token. Availability depends on the platform and deployment; see OpenAI’s API-key safety guidance for its recommendations.
