Protect an email-reading AI agent by treating every message and attachment as untrusted input, restricting what the agent can read and do, and requiring human approval for consequential actions. Mail screening and runtime safeguards can help identify attacks, but no detection layer guarantees that every malicious instruction will be caught.
What email-based prompt injection is—and what it can do
Email-based prompt injection is attacker-written content intended to make an AI assistant ignore or work around its instructions when it reads a message. Unlike ordinary phishing, which generally tries to persuade a person, an injection targets the model or agent interpreting the email.

The instruction might be in a visible subject or message body, buried in quoted or forwarded text, embedded in an attachment, or hidden in markup or off-screen text. Attackers may also encode or obscure text. A message that looks harmless to a person can therefore contain content an AI system processes as an instruction.
The consequences depend on the agent’s permissions and connected tools. An attacker might try to get it to produce a misleading summary, label a malicious message as safe, disclose mailbox information, forward a thread, send an unwanted email, or take an unintended workflow action. If the agent can access sensitive data or invoke tools, an injected instruction may create a route to expose or misuse that access.

Build defenses in layers
Keep email separate from trusted instructions
Design the application so incoming email, quoted history, attachment extracts, and retrieved material are explicitly treated as untrusted data—not as system or developer instructions. Preserve that boundary through parsing, retrieval, model input, and tool use. Do not rely on a prompt telling the model to ignore malicious email as the only safeguard; the application architecture should also limit what untrusted content can cause.
Microsoft’s guidance describes isolating untrusted content with approaches such as information-flow control and spotlighting. OWASP’s AI Agent Security Cheat Sheet also identifies indirect prompt injection from external sources such as email as an agent security risk.
Screen incoming mail where your environment supports it
An email-layer control can inspect messages before an AI assistant or automation reads them. Microsoft documents prompt-injection protection in Defender for Office 365 Plan 2 as part of its inbound mail-flow inspection. The documented inspection covers subject and body content, hidden or off-screen text, quoted and forwarded content, and normalized encoded or obfuscated segments.

That protection has a defined scope: Microsoft says it focuses on instructions attempting to exfiltrate data through a URL, reveal system prompts, or discover available tools, using contextual signals such as sender reputation and evasion techniques. It is not a universal detector for every instruction-like sentence. A simple test phrase may not trigger it, while legitimate business text can resemble an attack. Microsoft’s Defender for Office 365 documentation, last updated September 8, 2026, specifies Plan 2; do not assume the feature is included in another plan or configuration.
Give the agent only the access its task needs
Limit both the data the agent can read and the tools it can invoke. Use fine-grained access controls and short-lived privileges where possible, and remove elevated access when a task ends. For example, a summarization agent generally should not also have authority to send or delete messages, export broad datasets, or make payments unless its assigned job requires those capabilities.
This is a containment measure: a detected or undetected injection has fewer ways to cause harm when the agent lacks unnecessary authority. Microsoft’s security research guidance emphasizes access controls as a way to limit impact, and its Learn guidance recommends least privilege and removing privileges after use.

Require approval before high-impact actions
Let an agent prepare a draft or recommend a workflow step, but require a person to approve actions such as sending external email, forwarding sensitive content, changing important records, or triggering other consequential operations. Separate the ability to compose from the authority to send when the task allows it. Microsoft describes a draft-and-approve pattern for Outlook Copilot and recommends user consent where residual impact cannot be sufficiently detected or mitigated.
Approval gates are especially important for actions that affect people outside the system or disclose information. They do not replace access limits: the agent should still be unable to reach data and tools unrelated to its task.
Watch for suspicious behavior at runtime
Monitor whether the agent departs from its intended plan, makes an unusual sequence of tool calls, or tries to access information beyond the task. Microsoft identifies plan-drift detection, critic agents, tool-chain analysis, security guardrails, and information-flow controls as complementary techniques. These checks can provide additional opportunities to flag or constrain unexpected behavior; they should not be treated as guaranteed prevention.

Test the complete email-to-action path
Before deployment, test the whole flow—not only the model’s response to a prompt. Include message parsing, quoted and forwarded content, attachment extraction, retrieval, tool permissions, output handling, and approval gates. Use adversarial examples that exercise hidden text and instructions asking the agent to disclose data, misclassify a message, or use tools.
OWASP recommends structured security testing before production and after material changes to prompts, tools, memory, retrieval, policies, or model providers. Re-run relevant tests when these parts change; a test of the model alone will not show whether a parser, connector, or overly broad permission creates a separate route to harm.

How to choose and combine controls
Each control acts at a different point: mail-flow screening examines incoming messages, runtime safeguards govern how the agent handles content and tools, access restrictions limit what it can do, and approval gates put a person between the agent and high-impact outcomes. Choose controls that complement one another rather than relying on a single detector.
- For an organization using Microsoft’s ecosystem: assess whether Defender for Office 365 Plan 2’s documented mail protection fits the deployment, then retain application-level access restrictions and human approval for consequential actions.
- For a custom or third-party email agent: preserve the untrusted-data boundary in the application, restrict connectors and permissions, and test the actual message-processing and action workflow. Do not assume a mail-layer feature covers every assistant that reads a mailbox.
- For any deployment: decide what the agent is allowed to read, what tools it can call, which actions require approval, and how unusual activity will be noticed. Validate those decisions through structured tests and revisit them after material system changes.
Microsoft’s prompt-injection protection and runtime classifier-based safeguards can reduce risk, but detection can miss attacks. The Microsoft Security Response Center states that some injections may evade defenses. Design the system so that a missed detection does not automatically grant the attacker access to sensitive data or authority to take consequential action.
