How to Prepare Your Small Business for a Recession

Prepare your small business for weaker sales by forecasting cash flow, testing break-even assumptions, reviewing costs, and assigning continuity responsibilities.

Prepare by understanding your cash position, forecasting what happens if sales weaken, and deciding in advance which costs and operations you can adjust. A recession is not certain or predictable from a single indicator, so treat lower-sales scenarios as planning exercises—not forecasts. The right plan depends on your customers, industry, location, obligations, and financial position.

1. Build a clear picture of your finances

Start with current records rather than a guess about how many months of cash you need. Gather the information that shows what the business owns, owes, earns, spends, and expects to collect.

  • Balance sheet, income statement, and cash-flow statement.
  • Accounts receivable, including expected collection dates and overdue invoices.
  • Accounts payable, payroll, rent, taxes, debt payments, and other fixed commitments.
  • Inventory, equipment purchases, and other major planned or contractual outlays, where relevant.

The SBA’s business-planning guidance says established businesses can include three to five years of past income statements, balance sheets, and cash-flow statements in a plan, alongside projected statements and a capital-expenditure budget. It recommends greater detail—monthly or quarterly—for the first forecast year. Use the level of detail that helps you make decisions; the point is to see when cash is expected to arrive and when obligations fall due.

If your records are incomplete, improving them is itself a useful first action. SCORE’s Financial Management Workbook for Small Businesses, dated September 4, 2013, discusses the financial effects of business decisions and links to a free monthly cash-flow projection worksheet.

2. Forecast a base case and a lower-sales case

Use your own sales patterns and payment experience to build at least two scenarios: what you expect under ordinary conditions, and what cash flow might look like if sales soften. These are planning assumptions, not predictions of whether or when a recession will happen.

  1. Estimate sales by month, using the products, services, or customer groups that matter to your business.
  2. Translate sales into cash receipts using realistic collection timing. A sale is not cash in the bank until it is paid.
  3. Separate costs that change with sales from costs that remain due, such as rent, insurance, payroll commitments, and debt payments.
  4. Include planned asset purchases and other large or irregular expenses, then note which can be delayed or changed.
  5. Vary the assumptions that could stress cash: sales decline, duration, collection delays, prices, and variable costs.

Compare actual results with the forecast at least monthly. In an SBA-hosted article, business planner Tim Berry recommends monthly review and examining the business behind the numbers to decide what to do more of, less of, or differently. Update assumptions when real sales or payment patterns diverge; a forecast is useful because it guides action, not because it predicts the future precisely.

3. Find your break-even point—and test the assumptions

Break-even analysis estimates the sales volume needed for revenue to cover costs. The SBA’s formula is:

Break-even units = fixed costs ÷ (price per unit − variable cost per unit)

For example, if monthly fixed costs are $12,000, the selling price is $50 per unit, and variable cost is $30 per unit, contribution per unit is $20 and estimated break-even volume is 600 units. This example assumes a single product, stable price and unit cost, and the stated fixed costs; actual businesses may have multiple products or changing costs.

For multiple products, use appropriate monthly totals or calculate products separately when sales mix differs. Then test how changes in sales volume, price, or variable costs affect the result. The SBA describes break-even as an estimate, not a replacement for complete accounting or financing calculations.

4. Review costs without weakening the business unnecessarily

For each potential cut or deferral, compare the cash saved with implementation time, contractual or staffing implications, effects on customer experience, and the business’s ability to keep generating revenue.

  • Protect essential capacity: identify spending that supports delivery, customer service, safety, compliance, or reliable operations.
  • Examine discretionary commitments: determine whether a purchase can be delayed, reduced, or made more flexible without creating a larger cost later.
  • Assess recurring costs separately: a small monthly saving may add up, but only if it does not remove something customers or staff rely on.
  • Consider operational changes: streamline processes or adjust goals where the financials show a sound reason, rather than making across-the-board cuts.

SBA financial-management guidance recommends reviewing inflows and outflows and using cost-benefit analysis to weigh potential costs against recurring benefits. The decision should reflect the specific function and consequences of each expense.

5. Make a continuity plan for an economic shock

A recession is not a disaster scenario in the formal sense, but continuity planning offers a useful structure for deciding how the business would keep operating under stress. The SBA’s continuity and recovery guidance is framed around emergencies and disasters; applying its methods to weaker demand is an adaptation, not an official recession checklist.

  1. List critical functions and processes, such as taking orders, fulfilling work, collecting payments, and supporting customers.
  2. Record dependencies: key staff, suppliers, systems, facilities, inventory, and access to business records.
  3. Assign an owner to each function and define who can make decisions if the usual person is unavailable.
  4. Write practical actions for the scenarios most relevant to your business—for example, slower collections, a key supplier interruption, or a fall in demand.
  5. Review and practice the plan with staff, then update it as conditions and responsibilities change.

Clear owners matter: a list of risks without assigned actions is difficult to use when the business is under pressure.

6. Decide what help or financing would actually solve

If a forecast shows a cash shortfall, first identify its cause. A temporary gap between paying suppliers and collecting invoices is different from an ongoing operating shortfall. Financing may address timing, but it does not automatically make an unprofitable operation sustainable.

When comparing financing choices, assess total cost, repayment schedule, collateral or guarantee requirements, eligibility, and whether the funds address a temporary timing gap or a deeper operating problem. The material here does not establish one loan as suitable for every business. SBA disaster loans are connected to declared disasters and disaster damage or economic injury; they are not a general-purpose recession financing recommendation.

For planning support, the SBA says Small Business Development Centers provide one-on-one advising at no cost. Availability and eligibility can depend on location and program details, so check the SBA’s management resources for current local options. SCORE’s workbook and worksheet are another planning aid, particularly if you need a structured way to think through cash-flow effects.

7. Revisit the plan as conditions change

Set a recurring calendar review—monthly is the interval recommended in Tim Berry’s SBA-hosted forecasting article—and compare actual results with the assumptions in your scenarios. Update sales, collection dates, costs, and planned purchases; then decide whether the actions assigned to owners still fit. The SBA Office of Advocacy’s July 21, 2026 bulletin said prime rates had declined and financial conditions were supportive of growth at that time. That dated observation is not a forecast of recession timing, so use your own business indicators and current obligations to guide decisions.
