Prepare CRM data for an AI agent by first defining the task, then cleaning and connecting only the records and fields it needs, choosing an appropriate retrieval or integration method, and enforcing narrow permissions. Readiness depends on the agent’s job: a reference-answering agent may need searchable information, while an agent that checks current case status or updates a record needs authenticated access to live systems.
1. Define the agent’s job and data needs
Write down what the agent should answer or do, who will use it, where it will operate, and what actions it may take. Then list the CRM objects, fields, and related sources required for each task. For example, an agent handling support questions may need cases and customer records; an agent answering policy questions may also need unstructured documents or uploaded files.

Decide whether information must be current at the moment of a query. Salesforce’s planning checklist prompts teams to consider whether they need leads or cases, structured or unstructured information, where records reside, and whether access must be real time: Salesforce’s data-readiness guidance.
Keep preparation scoped to that use case. Salesforce advises that data need only be good enough for the agent’s job and that preparation can expand as its tasks expand. That is vendor guidance, not a universal measured threshold.

2. Inventory sources and decide what is authoritative
For every required data domain, record its system of record, owner, update cadence, connection method, and source of truth when systems disagree. Include relevant case, order, or support history even when it sits outside the CRM. If customer context is split across systems, decide whether to integrate or federate access rather than assuming one CRM contains everything.
- Identify where each required record or document lives.
- Name the owner responsible for its accuracy and access.
- Record how often it changes and how quickly the agent must see changes.
- Specify which system wins when values conflict.
Salesforce describes an implementation in which Service Cloud cases are ingested, transformed, mapped to a data model, and connected with a unified customer profile. This is one possible pattern, not a requirement for every CRM or agent: Salesforce’s implementation example.
3. Profile and clean the in-scope data
Assess the records and fields the task will actually use. Look for incomplete or inconsistent values, duplicates, disconnected customer records, unreliable or default-filled fields, invalid placeholders, and missing field descriptions. Normalize formats and values across sources where that reduces ambiguity.

- Completeness: Are required fields populated for the records the agent will encounter?
- Consistency: Do dates, names, statuses, and other values use compatible formats and meanings?
- Validity: Are values plausible and allowed, rather than placeholders or defaults that look authoritative?
- Identity and linkage: Are related records connected, or could duplicates split a customer’s history?
- Metadata: Can a maintainer tell what a field means, who owns it, and which values are acceptable?
Describe field purpose and limitations so the agent does not treat an overloaded or unreliable field as dependable evidence. Exclude irrelevant or known-unreliable fields from the agent’s scope where appropriate. Salesforce discusses data quality, metadata, and access controls in its guidance on AI data quality.
There is no supported universal CRM quality score, acceptable duplicate rate, or readiness threshold to apply to every agent. Set acceptance criteria for the task and measure them against representative records before activation.
4. Resolve identities and join related context where useful
If the same customer appears in multiple systems under different names or identifiers, determine whether linking those records is necessary for the task and what match rules are defensible. A Salesforce example transforms inconsistent names and formats, maps cleaned cases to a case data model, and uses identity resolution to connect cases with unified customer profiles: Salesforce’s case-data example.

Use identity resolution only when the joined context improves the task and match confidence is adequate. An uncertain match can be worse than leaving records separate: it may cause the agent to attribute another person’s history or permissions to the wrong customer.

Search and live tools solve different problems, and some agents need both. Reference material that changes infrequently can often be retrieved from an indexed source; a current account lookup or a transaction usually calls for an authenticated API or tool connected to the system of record. Document which data domains use search, API access, or both, and why.
| Need | Suitable pattern | Key design decision |
|---|---|---|
| Find relevant reference information | Search over indexed CRM or related content | How often to refresh or reindex, and which content is in scope |
| Answer from current CRM state | Authenticated API or tool query | Which system is authoritative and what records the agent may read |
| Create or update CRM records | Authenticated write-capable tool or API | Which actions and fields are allowed, and what requires confirmation or review |
| Combine reference content with live records | Search plus API or tool access | Which source supports each part of the answer or action |
Microsoft recommends using live tool access when current queries or transactions add value and distinguishing read-only queries from read/write actions. Its documentation is an example of design principles, not a requirement to use Microsoft tooling: Microsoft’s agent architecture guidance.

6. Set permissions and action boundaries
Decide who or what can invoke the agent and which identity it uses to access data. An employee-facing agent may act in the logged-in user’s context; another design may use a dedicated agent identity with specifically assigned permissions. For an external-facing agent, determine how customers are verified before exposing account-specific information. Salesforce discusses these planning choices in its agent data-readiness checklist.
- Grant only the records, fields, and operations required for the defined task.
- Use field- and row-level controls where available; do not expose known-unreliable or irrelevant fields simply because they exist.
- Authenticate tool calls and enforce role-based access controls both in the agent platform and the target service.
- Separate read-only access from write capability; specify allowed records, fields, and operations for every write path.
- Define when a person must verify a request, approve a change, or take over.
Set escalation triggers before deployment for policy, security, risk, brand, or regulatory cases. Microsoft also recommends an inventory that records each agent’s purpose, owner, platform, and access scope, with a distinct identity and ongoing observation of activity: Microsoft’s agent identity and governance guidance.
7. Test with realistic data and keep monitoring
Test representative questions and actions before activation. Include records with missing, conflicting, duplicated, stale, or unauthorized information—not only clean examples. Check that retrieval finds the intended source, responses use relevant CRM context, permissions block forbidden data, and any writes affect only permitted records.
Best Value
- Run common tasks against representative records and confirm the expected source is used.
- Test edge cases such as incomplete profiles, conflicting values, duplicate identities, and outdated records.
- Attempt access the agent should not have and verify that the request is blocked or escalated.
- For write actions, verify the precise record and fields changed, and test approval or confirmation steps.
- Assign an owner to review activity, data and metadata trends, and alerts for unexpected changes.
Salesforce recommends monitoring data and metadata trends with dashboards and alerts. Retest when sources, workflows, permissions, or the agent’s task changes; readiness can shift as those dependencies change. See Salesforce’s data-quality guidance and Microsoft’s agent governance guidance.
Architecture decisions to settle before launch
Use these questions to compare implementation options without assuming a particular CRM or vendor platform:
Quick Recap
- Freshness: Is indexed reference information enough, or must the agent query current state?
- Action scope: Is the agent read-only, or can it create or update records?
- Data shape: Does the task depend on CRM records, unstructured content, files, or a mix?
- Identity: Should access follow the invoking user or a narrowly permissioned agent identity?
- Authority and joins: Which system owns each value, and does the task require identity resolution?
- Operations: Can the organization assign owners, inventory access, monitor activity, and audit the design?
