Measure useful work completed per unit of labor, compare AI-assisted work with a credible non-AI baseline, and check quality and worker outcomes alongside speed. A shorter task or a worker-reported time saving is not, by itself, proof that a team produces more valuable work. The result needs to hold for the workflow you measured—and should not be assumed to apply automatically to the whole company.
Start with the right definition of productivity
For an AI trial, productivity is not the number of prompts sent, documents drafted, or minutes workers say they saved. It is useful output relative to the labor needed to produce it. “Useful” matters: an answer that is fast but incorrect, an issue closed without being resolved, or a draft that requires extensive repair may add activity without adding much value.

Choose a measure that reflects why the team exists. A customer-support workflow might count correctly resolved issues per agent-hour. A product team might assess completed work against a consistent quality rubric. The appropriate output differs by job; there is no universal productivity metric that works equally well for support, engineering, research, and creative work.

A simple way to express the primary measure is:
Productivity = qualifying output ÷ relevant labor input

Define both sides before the trial. Specify what counts as a completed, acceptable outcome, and decide which labor belongs in the denominator. Depending on the workflow, that may include the worker’s time using AI, prompting, checking, revising, correcting errors, and obtaining review. If you count only the time spent producing the first draft, you can mistake a transfer of work from creation to checking for an overall gain.
Choose a workflow and a primary outcome
Keep the unit narrow enough to compare
Define the team, eligible tasks, and measurement period. Do not combine unlike work into one output count simply because it occurs in the same department. A batch of routine cases and a batch of complicated escalations may have very different effort and success rates. If the work varies materially, separate it into task categories or record the differences so the comparison can account for them.
Set the unit of analysis deliberately: it could be a task, a worker’s eligible tasks during a shift, or a team’s final deliverable over a project period. Individual throughput is useful when people perform comparable work independently. In collaborative work, however, the team’s final result and the effort required to coordinate it may be more meaningful than the sum of individual task counts.
Declare one primary outcome before looking at results
Select one main measure that captures useful output per relevant input. Then write down its rules in plain language: what qualifies, what is excluded, when a task is considered complete, and how partial or reopened work is treated. A stable definition keeps the AI and comparison groups from being scored by different standards.
For example, a support team could define its primary outcome as issues successfully resolved per agent-hour, rather than tickets merely marked closed. That example is consistent with the outcome used in the customer-support study discussed below; it is not a universal recommendation for every support organization. If your team’s work cannot be reduced to a reliable count, use a consistent rubric or another defensible assessment of completed work, and explain how it is applied.

Build a comparison that can answer the question
The key question is not whether performance changed after a tool arrived. It is whether comparable work performed with AI did better than it plausibly would have done without AI. A raw before-and-after comparison can be misleading if staffing, task mix, demand, experience, or other work conditions changed at the same time.
Prefer random assignment when it is practical
Where feasible, randomly assign eligible workers or tasks to AI-assisted and non-AI conditions. Random assignment makes it less likely that one group starts with easier work or more experienced staff. Set the assignment rules before results are known, and record whether people used the tool as assigned; access alone does not show how much exposure the group actually received.
Use a staged rollout when randomization is not feasible
A staggered rollout can provide a comparison by giving access to some comparable workers or teams earlier than others. Compare work from the same period where possible, and record baseline performance, staffing, task complexity, and AI exposure. If you compare different time periods, note changes that could explain the result apart from AI. A non-random comparison can still inform a decision, but it supports a less conclusive causal claim than a well-run randomized trial.
Record enough context to interpret the result
At minimum, keep a consistent record of the workflow and task mix, output, labor input, quality checks, staffing, and tool exposure. Track relevant differences in task complexity and worker experience. These records help explain whether a measured change reflects the AI, a shift toward easier tasks, more time spent reviewing work, or another factor.
Measure quality and consequences alongside output
Pair the main productivity measure with quality guardrails selected for the work. Depending on the task, these may include defect or rework rates, successful resolution, customer or recipient outcomes, safety measures, or expert ratings. Use consistent definitions and review procedures for both AI and comparison work.

Do not treat faster output as an unqualified gain if it requires more correction, harms the recipient’s outcome, or shifts substantial work to reviewers. A productivity result is more useful when it makes the trade-off visible: what changed in output, what happened to quality, and what additional effort or consequence came with the change.
Recommended Free Tools
Worker outcomes also belong in the evaluation. Consider workload and work intensity, as well as relevant changes in autonomy or skill requirements. A tool could raise measured throughput while changing how demanding the work feels or where responsibility sits. Those effects do not replace the output measure, but they help a team understand the consequences of the way the work is organized.
Count the full labor and cost of using AI
Distinguish a gross time saving on one task from a net gain in the workflow. Include time spent prompting, checking, editing, correcting, and reviewing AI output. For a team-level decision, also consider training and integration work. If these inputs are omitted, the apparent gain may disappear when the whole process is counted.
Be explicit about whose labor you measure. If one worker finishes a task sooner but a colleague takes on extra verification, the first worker’s time is not the full workflow’s labor input. Similarly, if a team invests time in training or implementation during the evaluation period, record that effort rather than implying the rollout was costless. The right accounting boundary depends on the decision: a task-level assessment can focus on task labor, while a deployment decision needs a broader view of the work and resources it requires.
Keep the productivity metric and financial assessment distinct. Useful output per labor input helps answer whether work became more productive. A decision about whether to adopt or expand a tool may also require considering implementation and other costs, but those costs do not turn an output measure into proof of higher productivity.

Look for uneven effects across people and tasks
Do not assume an average represents every worker. Break results out by role, tenure or experience, and baseline performance where the sample and privacy safeguards allow. Also examine task categories. A tool may help with one type of work and have little effect—or create extra review work—on another.
A customer-support study by Erik Brynjolfsson, Danielle Li, and Lindsey R. Raymond examined 5,179 agents in one enterprise deployment. In that setting, AI access increased the number of customer issues resolved per hour by an average of 14%. The reported gains were strongest for lower-skilled and less-experienced agents; experienced or high-performing agents saw little or no gain. This is evidence about that deployment and outcome, not a forecast for a different team.
That pattern illustrates why the overall average is not enough for a management decision. If results differ by experience, a rollout may call for different training, work allocation, or review practices for different groups. Do not infer that every less-experienced worker will benefit or that experienced workers cannot; the study’s result is a finding from its particular setting, not a rule about individuals.

When work is collaborative, individual task counts can miss what matters. Score the team’s final deliverable using a consistent quality standard, and consider coordination outcomes and labor across the handoffs. A person’s faster contribution is not necessarily a team productivity gain if it creates more integration, review, or rework elsewhere.

Its relevance here is that it studied professionals doing teamwork in a field setting; the participant count alone does not establish that AI improves productivity in other kinds of teams. Use team-level outcomes for team claims, rather than treating an individual or task experiment as a substitute.

Turn the plan into a repeatable trial
- Set scope: Name the team, workflow, eligible tasks, evaluation period, and unit of analysis. Separate substantially different work rather than hiding it in a combined average.
- Define success: Choose a primary useful-output measure and write the completion and quality rules before collecting results.
- Set guardrails: Select relevant quality, rework, customer, safety, or expert-rating measures, plus worker outcomes that matter to the work.
- Establish the comparison: Randomize eligible tasks or workers where practical. Otherwise, stage access or match comparable work over the same period, and state clearly that a non-random comparison is less conclusive.
- Log exposure and context: Record who had access and used the tool, baseline performance, task complexity, staffing, and changes that could affect the comparison.
- Count the work around the AI: Include prompting, checking, correction, review, training, and integration effort at the level appropriate to the decision.
- Analyze beyond the mean: Compare the primary measure and guardrails, then examine meaningful differences by task, role, experience, and baseline performance.
- Repeat before expanding: Check results across work periods, including after users have had time to learn the tool. Evaluate a larger deployment separately rather than projecting a pilot result directly to the organization.
This is a practical measurement approach informed by the available evidence, not a single official standard. Adapt the measures to the work, document the choices, and keep them consistent across the groups being compared.
Interpret results at the level measured
A task-level experiment supports a claim about the task and setup studied. It does not by itself establish that a team, firm, or economy has become more productive. Each broader claim needs outcomes measured at that broader level and evidence over a suitable period.
The International Labour Organization’s June 2026 review reports that worker-reported time savings amounting to a few per cent of work hours have not yet translated into higher measured output, earnings, or employment. Its May 2026 brief says firm-level evidence remains mixed and aggregate productivity gains are not yet clear. The brief synthesizes worker and firm surveys in Australia, Denmark, Germany, Korea, Kuwait, the United Kingdom, and the United States. These findings are a reason to distinguish perceived time saved from measured output, not a reason to presume that no workflow can benefit.
The OECD’s 2023 workplace case study is qualitative rather than a prescription for a single metric; it emphasizes how reorganization, job quality, skill requirements, and work intensity can matter when AI changes work. Taken together, the evidence supports careful measurement at the level of the decision: start with the workflow, test the team outcome if the decision concerns a team, and do not make a company-wide claim from a local result.
Choose comparison dimensions that fit the workflow
When evaluating two or more AI workflows, compare the same task and work period wherever possible. Select and declare the dimensions before reviewing results; no universal set of metrics is established for every kind of work.
Quick Recap
| Dimension | What to compare | Why it matters |
|---|---|---|
| Useful output per labor input | Qualifying work completed against the labor required for it | Shows whether the workflow produces more of the intended outcome for the effort spent |
| Quality and rework | Defects, corrections, reopened work, or consistent ratings appropriate to the task | Identifies whether faster or higher-volume work needs more repair or falls short of the standard |
| Recipient outcome | Relevant customer, colleague, or other end-user outcome | Connects internal throughput to whether the work actually served its purpose |
| Distribution of effects | Results by task, role, experience, and baseline performance | Shows whether an average conceals groups that benefit differently |
| Total effort and implementation | Prompting, review, correction, training, and integration labor relevant to the decision | Separates a narrow speed improvement from a gain after surrounding work is counted |
| Worker and team effects | Workload, autonomy, coordination, and final team deliverable where relevant | Captures consequences that individual task throughput can miss |
| Durability | Whether the result holds across work periods and after users learn the tool | Tests whether an early effect persists instead of assuming a pilot represents routine use |
Common measurement mistakes to avoid
- Using activity as output: Prompt counts, drafts produced, or tool logins describe use, not useful work delivered.
- Counting time saved without checking the whole workflow: Drafting may take less time while checking and correction take more.
- Comparing unlike work: A changing mix of simple and complex tasks can move an average even if the AI has no effect.
- Relying only on before and after: Staffing, demand, experience, or other changes can coincide with a rollout.
- Reporting only the average: Different effects by experience or task can disappear inside a team-wide mean.
- Scaling a local result by assumption: A pilot result does not establish a firm-wide or economy-wide gain; test at the level of the proposed expansion.
