How to Measure Marketing ROI for an MSP

Measure MSP marketing ROI by defining revenue and cost consistently, tracking each customer from source to cash, and reporting attribution, CAC, and payback separately.

Measure MSP marketing ROI by connecting qualified demand to signed business and revenue, then compare that outcome with a clearly defined set of marketing costs. Keep sourced pipeline, influenced pipeline, cash collected, customer acquisition cost (CAC), and payback visible as separate measures: clicks and raw leads alone do not show whether marketing is returning money.

Define what “ROI” means before calculating it

HubSpot documents this campaign ROI formula: ((chosen revenue measure − campaign spend) ÷ campaign spend) × 100. The revenue measure may be revenue, attributed revenue, or associated deal value, depending on the reporting setup. Those are not interchangeable: an associated deal value is not necessarily revenue already invoiced or collected, and attributed revenue depends on the credit-allocation model.

Define the cost scope just as carefully. At minimum, include media and campaign costs. Decide whether to allocate agency fees, marketing labor, marketing software, event costs, and sales costs as well. Use the same scope across the channels and periods you compare, and state it in reports. HubSpot also warns that currency settings affect campaign spend and ROI consistency. See HubSpot’s campaign ROI guidance.

Build an MSP marketing scorecard from enquiry to customer

A useful scorecard follows the journey while distinguishing early indicators from business outcomes. Agree on the unit of analysis—usually a unique customer account—and define the cohort, service mix, and exclusions before comparing results.

  • Leading indicators: qualified enquiries and opportunities, with qualification criteria applied consistently.
  • Pipeline: sourced pipeline and influenced pipeline reported separately, with stage and value definitions.
  • Closed outcomes: new customers signed and service started, plus closed-won revenue.
  • Cash and recurring economics: invoiced or collected revenue where available; recurring revenue or contract value shown separately from recognized or collected revenue.
  • Customer economics: channel CAC, payback period, and LTV:CAC, using stated cost, margin, and lifetime-value definitions.

For recurring MSP agreements, contract value is not profit. If you use lifetime value (LTV), base it on an explicit method and cohort, and distinguish contribution or gross-margin economics from revenue. Ask finance to validate definitions used in investment decisions.

How to calculate ROI consistently

  1. Set the decision and cohort. Specify the period or acquisition cohort, what counts as a new MSP customer, and which services count—for example, managed recurring services, projects, security, or co-managed work. Decide how to treat renewals, expansions, referrals, vendor leads, spam, and duplicate accounts.
  2. Capture the customer journey. Record the first known source, campaign and channel; relevant dates; qualification; opportunity and stage changes; contract signature; service start; and invoiced and collected revenue if available. Preserve touch history rather than relying on a single source field.
  3. Reconcile offline activity. Where feasible, match phone enquiries and event conversations to CRM accounts and opportunities. HubSpot recommends UTMs and call tracking to help bridge online and offline attribution gaps; CRM notes and source fields can add context. See HubSpot’s guide to marketing pipeline and revenue attribution.
  4. Match spend to the same scope and period. Track costs by channel and period, using the cost categories and currency rules agreed in advance. Investigate missing campaign spend before treating a result as comparable.
  5. Choose the revenue basis and calculate. Apply ROI = (chosen attributable revenue − campaign spend) ÷ campaign spend × 100. Label whether the numerator is associated deal value, attributed revenue, invoiced revenue, or cash collected, and name the attribution rule.
  6. Read the result at an appropriate interval. Use qualified enquiries and open pipeline as leading indicators while deals remain active; do not call early pipeline realized ROI. Compare rolling periods or cohorts that allow for the MSP’s sales cycle, then revisit assumptions when service mix, sales cycle, or capture quality changes.

Choose an attribution rule—and disclose it

Attribution assigns credit for an outcome to marketing activity; it does not prove that a channel caused the sale. Salesforce distinguishes touch-based attribution, which examines interactions across a customer journey, from funnel-based attribution, which examines progression through defined stages such as Lead → MQL → Opportunity. Touch-based views can help assess interaction and budget allocation; funnel-based views can help identify progression and velocity. Salesforce’s documentation also explains touchpoints, conversion events, and lookback windows: the selected window determines which interactions are eligible for credit. See Salesforce Help on attribution in Marketing Intelligence.

Approach How it assigns or examines credit Useful for Key limitation
Single-touch Assigns all credit to one interaction, such as the first or last touch. A simple, interpretable view of an agreed point in the journey. Can over-credit that touch and ignore other interactions.
Multi-touch Distributes credit across multiple interactions, for example equally or with greater weight on later touches. Reviewing a longer journey with several marketing interactions. Results depend on the chosen weighting and on complete, reliable touch capture.
Funnel-based Examines movement through defined stages, such as Lead → MQL → Opportunity. Finding where progression or velocity changes. Requires consistent stage definitions and does not by itself establish causal impact.

For MSP sales involving referrals, partner introductions, events, sales outreach, and long consideration periods, retain an “unknown” or self-reported source where appropriate, compare CRM attribution with sales feedback, and disclose the model and lookback window. Track marketing-sourced (marketing was the agreed originating source) separately from marketing-influenced (a qualifying marketing interaction occurred). These categories can overlap; do not add them together as if they represented disjoint revenue.

Use CAC, payback, and LTV:CAC alongside ROI

ROI answers whether a selected revenue measure exceeds a selected spend measure. Customer economics help assess whether acquiring and retaining the customer is sustainable.

  • Channel CAC: defined acquisition costs allocated to a channel ÷ new customers acquired from that channel. State what costs are included and how customers are assigned.
  • Payback period: elapsed time until customer contribution has recovered acquisition cost. State whether the calculation uses revenue or gross margin/contribution; contribution is more informative about recovery of cost than revenue alone.
  • LTV:CAC: estimated customer lifetime value compared with acquisition cost. State how LTV, cohort, margin, retention, and CAC are defined.

ConnectWise’s vendor-published 2026 MSP Marketing Report recommends aiming to recoup customer acquisition cost within the first 12 months of working with a customer, and calls 3:1 LTV:CAC an ideal ratio. It describes below 1:1 as costing money and 1:1 as break-even. Treat these as directional guidance, not universal targets: customer lifetime-value methods, churn, contribution margin, service mix, geography, and cost scope all affect the comparison. The report also says that 47% of surveyed MSPs already using a marketing-success metric use customer acquisition; that figure does not describe all MSPs. The report identifies ChannelPro as the survey administrator on ConnectWise’s behalf. See the ConnectWise 2026 MSP Marketing Report.

Compare channels and benchmarks fairly

Use the same cohort dates, customer definition, currency, cost rules, exclusions, attribution window, and conversion definition for each channel. Compare more than raw lead volume: qualified opportunity volume, conversion to signed and live customers, contribution, CAC, time to payback, retention or expansion by cohort, and data completeness all affect the decision. A channel with fewer enquiries may still be more efficient if it produces better-fit customers, but the comparison only works when measurement rules are consistent.

Avoid treating generic agency, SaaS, or paid-ad cost-per-lead figures as MSP ROI targets without checking geography, service mix, period, and methodology. An MSP’s own consistently measured cohort trend may be more useful than an industry headline whose population and definitions do not match.

What tools can support the measurement?

A CRM or campaign-attribution system can retain source, touch, stage, and outcome data; analytics can organize channel and cohort reporting; call tracking can help connect phone responses to campaigns. HubSpot documents configurable campaign ROI reporting, while its marketing guide discusses UTMs and call tracking. ConnectWise describes analytics, benchmarking, lead tracking, consultants, and GlassHive in its Partner Program materials. These are examples of tool categories and vendor offerings, not endorsements; choose based on the data capture and reporting rules your team can maintain.
