To measure customer satisfaction well, start with the decision you need to make, then choose a metric that matches it. CSAT measures satisfaction with a defined experience, CES measures how easy or difficult a task was, and NPS measures stated likelihood to recommend. A useful program also defines who is asked and when, reports scores with context, and assigns someone to act on the findings.
1. Define the decision your measurement should support
Begin with a specific business question, not a score. For example, you might want to reduce friction in returns, improve support resolution, assess onboarding, or understand the health of the customer relationship. Choose a small number of primary goals so the survey and reporting stay focused.

Connect each goal to a decision. If customers struggle to finish checkout, you need to investigate that journey. If support contacts receive low ratings, you may need to examine resolution or response processes. If leadership wants to understand relationship health, a single rating after one support interaction is too narrow. The measure should help the team decide what to investigate or change.

Salesforce describes goals such as raising CSAT or NPS, reducing churn, and improving repeat purchase or customer lifetime value, while ACSI recommends starting with the business question. Those business outcomes should be measured separately where relevant: a satisfaction score alone does not establish that a change caused higher retention or repeat purchases. Salesforce’s measurement guide and ACSI’s October 2026 guidance discuss this decision-led approach.

2. Choose a measure that fits the question
CSAT, CES, and NPS are not interchangeable. Decide whether you are asking about satisfaction with a particular experience, effort required to complete a task, or recommendation intent. For accumulated experience or comparisons over time, use a relationship-level design rather than treating one transaction as the whole relationship.
| Measure | Question it answers | Typical timing | Main limitation |
|---|---|---|---|
| CSAT | How satisfied was the customer with a defined product, service, or interaction? | Soon after the experience, or at a defined periodic interval for broader satisfaction. | Wording, scale, and calculation conventions vary; state which responses count as satisfied. |
| CES | How easy or difficult was it to complete a task or resolve a need? | Near the task or interaction. | Measures friction or ease, not broad relationship satisfaction; scales may run in different directions. |
| NPS | How likely is the customer to recommend the organization? | Often periodically for relationship tracking, though a business can use a contextual trigger. | Recommendation intent is not the same as satisfaction with a transaction or actual retention. |
| Relationship research / ACSI | How does accumulated experience or satisfaction compare across time or organizations? | Periodically, with a defined population and method. | Requires a more involved research design than a one-question transactional pulse. |
How to calculate CSAT
A common CSAT question is, “Overall, how satisfied were you with [specific experience]?” A five-point scale is widely used. Under one common convention, count responses of 4 or 5 as satisfied, divide that number by the number of valid responses, and multiply by 100:
CSAT (%) = (number of satisfied responses ÷ number of valid responses) × 100

That figure describes the responses under that question and calculation; it is not automatically comparable with a score using a different scale, wording, population, or top-box rule. Keep the definition consistent and disclose it when reporting. SurveyMonkey’s CSAT guide discusses this convention.
When to use CES
Use CES when you want to identify friction in a task, such as resolving an issue or completing a return. A question might be, “How easy was it to get your issue resolved?” Make the scale direction explicit: one survey may run from difficult to easy, while another may use different wording or scoring. Do not interpret an ease score as a general satisfaction measure.

When to use NPS
NPS uses the familiar question, “How likely are you to recommend [company/product/service] to a friend or colleague?” on a zero-to-ten scale. Responses of 9–10 are promoters, 7–8 are passives, and 0–6 are detractors. Calculate the percentage of detractors from the percentage of promoters:
NPS = % promoters − % detractors
The result ranges from −100 to 100. It represents stated recommendation intent; it does not directly tell you whether a recent interaction went well or whether a customer actually stayed.
When to use relationship-level research
If the question concerns accumulated experience, comparisons with other organizations, or relationship trends over time, define a population and a periodic research method. A transaction survey can be useful for a specific moment, but one isolated interaction may not represent the full relationship. ACSI discusses this distinction between transactional and relationship measurement in its customer satisfaction measurement guidance.
3. Set consistent rules for collecting and organizing data
Before sending surveys, document the measurement plan. At minimum, define:
- Population: Which customers are eligible, and which are excluded?
- Trigger or cadence: What event sends a transaction survey, or how often will a relationship survey run?
- Channel: Will the request arrive by email, SMS, web, or in-app prompt, based on the customer journey?
- Question and scale: What exact wording and response options will be used?
- Valid-response and calculation rules: What counts as a usable response, and which answers count as satisfied or as promoters, passives, or detractors?
- Segmentation: Which fields—such as channel, contact reason, journey stage, or customer group—will help explain differences?
- Ownership and decision: Who reviews the result, and what decision is the measure intended to inform?
Use consistent definitions across teams and connect survey responses with operational context where appropriate. If chat, call, and survey records are disconnected, it can be difficult to understand a response in context. Collect background information only when it can help answer a business question. Salesforce’s guide covers data integration and standardizing definitions.

4. Report trends with context, not just one blended score
A single overall score can hide important differences. Report changes over time and useful segments, such as channel, contact reason, journey stage, or customer group, provided the team can interpret those segments responsibly. Show the measure’s wording, scale, calculation rule, population, and collection period alongside results so teams do not compare unlike numbers.
Pair quantitative ratings with open-ended comments, complaints or reviews, and relevant operational measures. Depending on the question, that context may include case volume, first-contact resolution, or response time. A low score signals an area to investigate; comments and operational data may help identify a cause. A score alone does not prove which fix is appropriate.
Dashboards can make recurring reporting easier for larger teams, but an enterprise analytics platform is not a prerequisite for every organization. The important requirement is a view that helps the people responsible see patterns and make the intended decision. Salesforce discusses dashboards, segmentation, and operational context in its measurement framework.
5. Ask at the right moment and through an appropriate channel
For transactional feedback, send a short survey close to the event being measured: a purchase, delivery, support interaction, onboarding step, or another defined experience. For relationship measures, use a planned periodic cadence rather than asking after every interaction. Email, SMS, web, and in-app delivery may fit different customer journeys.
Keep each question focused on one topic. A concise rating followed by one optional open-ended prompt is a practical starting point, for example:

- Optional follow-up: “What is the main reason for your rating?”
Adapt the wording to the event and use a separate question if you are measuring a different topic. Repeated or unnecessarily long requests can contribute to survey fatigue. SurveyMonkey’s question guidance includes examples of focused satisfaction questions.
6. Interpret findings, assign action, and measure again
Review who was invited and who responded before interpreting a score. Then look for patterns in both ratings and comments, and use appropriate segments or operational context to identify possible causes. A difference between groups is a prompt for investigation, not by itself proof of why the difference exists.
Assign a responsible owner and a concrete next action—for example, investigating a recurring handoff problem or reviewing a confusing step in a returns journey. Set a review cadence suited to the operation. Salesforce gives daily or weekly operational reviews and monthly cross-departmental performance reviews as examples, not as a universal schedule. When the action is in place, measure again using the same definitions so that results are meaningfully comparable.
Use satisfaction measures as signals, not proof that an operational change caused a business outcome. If retention, repeat purchase, complaints, or churn matter to the goal, track those outcomes separately and assess them alongside customer feedback. This closes the loop between measurement and the decision that prompted it. See Salesforce’s guidance on measurement and accountability and ACSI’s discussion of turning results into decisions.
Should you use CSAT, NPS, or CES?
Choose based on the question rather than looking for a universally best score:
Best Value
- The perfect product for busy offices, walk-in advising centers, call centers, and other high-traffic businesses
- Keep track of activities and follow-ups
- Includes columns for date, time, name of contact, phone number, subject, follow-up action required, initials of individual completing the log, and check box to signal completion
- Spiral bound at left
- 100 pages per book
- Use CSAT to assess satisfaction with a specific experience.
- Use CES to understand how easy or difficult it was to complete a task or resolve a need.
- Use NPS to track stated recommendation intent.
- Use relationship-level research when you need a view of accumulated experience or comparisons over time.
More than one measure may be useful when the organization has distinct decisions to make, but each should have a clear purpose and collection plan. Do not combine unlike scores into a single result without a defined method.
Standards for formal measurement programs
Organizations building a formal monitoring process may consult ISO 10004:2018, “Quality management — Customer satisfaction — Guidelines for monitoring and measuring.” ISO lists it as edition 2, published in July 2018, and says it was reviewed and confirmed in 2023 and remains current. The listing describes the standard and available formats, rather than providing its full text; it is a technical reference, not a prerequisite for starting a lightweight survey program. See ISO’s listing for ISO 10004:2018.
Frequently Asked Questions
How do I measure customer satisfaction?
Define the decision first, select a measure that matches it, set consistent survey and calculation rules, report results with context, and assign an owner to act and measure again. The six steps above provide the full process.
How do you calculate CSAT?
With the common five-point convention, divide the number of valid responses rated 4 or 5 by all valid responses, then multiply by 100. State the response values you count as satisfied; other scales and conventions exist.
What is a good way to measure customer satisfaction?
Use a metric suited to the question: CSAT for a defined experience, CES for task effort, NPS for recommendation intent, and relationship-level research for accumulated experience. There is no single measure that answers all four questions.
Is NPS the same as customer satisfaction?
No. NPS measures stated likelihood to recommend, while CSAT asks about satisfaction with a defined experience. Recommendation intent is also not the same as actual retention.
How often should I survey customers?
Tie transactional surveys to a recent, identifiable event and run relationship surveys periodically. The right cadence depends on the decision and customer journey; asking after every interaction is not necessary for relationship measurement.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsIs there a universal target for a good CSAT score?
No universal target is established here. CSAT results depend on question wording, scale, population, timing, and calculation, so comparisons require consistent definitions and relevant context.
