Documentation automation works best as a review loop, not an unattended writer: detect a relevant code change or run a scheduled check, compare it with the documentation, propose evidence-based edits, validate the patch, and open a draft pull request (PR) for a maintainer to review. GitHub’s Agentic Workflows gallery demonstrates a weekly version of this pattern that checks the previous seven days of code and documentation changes and uses a safe output to open a draft PR rather than pushing directly to the default branch.
Why documentation drift needs a bounded workflow
Documentation can fall behind changes in public interfaces, configuration, command-line behavior, setup steps, and examples. In a 2023 study of the 1,000 most popular GitHub projects, researchers found that more than a quarter had at least one outdated reference to a code element. That finding concerns code-element references in that sample; it is not a measure of every kind of documentation gap or a rate that can be generalized to all repositories. Read the study abstract.

Some mismatches can be checked against source code, such as a renamed symbol or changed option. Other omissions—especially design rationale or user-facing explanation—may depend on context the code does not contain. Choose what should trigger a check
Run on a schedule
A weekly scan batches changes and can review a fixed period. GitHub’s example examines the prior seven days of code and documentation changes. This is useful when a repository prefers a predictable review cadence rather than a workflow run for every relevant commit. See GitHub’s documentation-automation example.

Run after relevant code changes
A change-triggered check can reduce the delay between a code change and a documentation proposal. Start by limiting the trigger to changes likely to affect user-facing behavior, such as public APIs or configuration. Broadly scanning every change—including whitespace-only or test-only edits—can create noise and ask the agent to infer consequences without useful evidence.
Use both when the repository benefits
A repository can combine a change-triggered check with a scheduled sweep, but there is no universally superior trigger established by the cited sources. Choose according to how quickly docs should be reviewed, how much activity the repository has, and how narrowly relevant files can be identified.

Build the loop from evidence to a draft PR
- Map sources to documentation. Identify the code and configuration that define behavior, then associate them with the docs likely to explain that behavior. This mapping is specific to the repository, not a universal code-to-docs solution.
- Provide focused context. Give the analysis step the relevant source changes, existing documentation, and change context. Ask it to tie each proposed edit to exact evidence in the repository and to leave a finding unresolved when the evidence does not support a confident change.
- Keep instructions and privileges separate from untrusted content. Repository text and pull-request content should not be allowed to redefine the workflow’s instructions or access. A workflow should inspect only the inputs it needs.
- Validate the proposed patch. Run available deterministic checks, such as a documentation build, link checker, generated-reference rebuild, formatting check, or relevant tests. Also inspect the changed-file scope so an automated proposal does not modify unrelated files. These checks are implementation recommendations, not a guarantee of correctness or effectiveness.
- Open a draft PR for review. Include the suspected gap, source evidence, files changed, checks performed, and unresolved uncertainty. GitHub’s example uses a draft PR; its documentation says that “create-pull-request” matters for security because the agent does not push directly to the default branch. - Require maintainer review before merge. A proposal is not proof that the documentation is correct. A maintainer should verify that the code supports the wording, that the change belongs in the affected docs, and that the patch preserves intended meaning before merging.
Choose the automation style and review boundary

Keep analysis and PR creation in separate, narrowly scoped steps where the design allows it. A job that only reads code and docs generally should not receive write permissions. The PR-creation step should receive only the permissions required to open the proposed change, with repository settings and trigger type considered explicitly.
Protect the workflow from pull-request risks
GitHub warns that processing untrusted pull-request content in Actions can create security risks. Its security guidance recommends pinning actions to full commit SHAs as a way to reduce risk from action changes. Protect secrets, avoid granting write access to inspection-only jobs, and require oversight rather than allowing an automated change to merge without proper review. GitHub also documents that workflows triggered by pull requests from forks have restricted GITHUB_TOKEN permissions and no access to secrets. Do not broaden those permissions casually just to make a documentation writer convenient. GitHub’s action release and maintenance guide.

What automation can and cannot establish
- It can help surface candidates: changed interfaces, options, commands, setup steps, and examples can be compared with the docs selected for review.
- It cannot infer every missing explanation from code: design decisions and user-facing context may not be represented in source files.
- A proposed edit is not a correctness guarantee: the cited sources do not establish typical accuracy, false-positive rates, costs, or time savings for these workflows.
- Review policy matters: for uncertain prose, a draft PR keeps the change inspectable before merge; unattended merging removes that human checkpoint.
