How to Introduce AI-Assisted Programming to a Software Team

Introduce AI coding assistants through a supported, bounded pilot—not a usage mandate. Set goals and data rules, make practice part of work, preserve review, and measure engineering outcomes before scaling.

Introduce AI coding assistants as a team learning and workflow change, not a compulsory tool rollout. Start with a specific engineering problem, set data and review boundaries, run a supported pilot, give developers paid time to practice, and evaluate whether outcomes improve before expanding access. More licenses or prompts alone do not show that software delivery is better.

Why rollout is more than a tool decision

AI assistance can amplify how a team already works. DORA and Google’s 2025 report summary, based on more than 100 hours of qualitative data and survey responses from nearly 5,000 technology professionals around the world, describes AI’s primary role in software development as an amplifier of organizational strengths and weaknesses. If ownership is unclear, documentation is hard to use, or delivery practices are weak, introducing an assistant does not resolve those underlying problems.

Adoption is already part of many organizations’ plans, but the figures are not universal benchmarks. DORA’s January 2025 adoption article reports that 89% of organizations were prioritizing AI integration into their applications and 76% of technologists said they relied on AI for parts of their daily work, citing its 2024 report. Treat those as survey findings reported at that time, not as current rates for every sector or team.

1. Agree on the purpose and boundaries

Choose a concrete friction point to investigate. Examples include drafting routine code, navigating an unfamiliar part of the codebase, or reducing friction when writing tests. A narrow goal makes it easier to choose relevant tasks and decide what evidence would count as improvement. Avoid starting with a target such as “everyone must use AI”; that measures compliance, not engineering value.

Before anyone uses a tool, explain why the organization is exploring it, what is in scope, and how the team can raise concerns. DORA’s January 2025 adoption guidance recommends transparency about goals and the adoption plan, including practical direction on permitted code placement and available tools. Its survey-based analysis included 1,000 developer and developer-adjacent respondents and measured self-reported team work supported by AI over the prior three months. Using Bayesian regression and accounting for factors including organizational size, industry, experience with AI, and other adoption strategies, it estimated an 11.4% increase in team adoption associated with transparent communication of AI plans. This is a modeled association, not a guaranteed causal result for an individual team.

Write down the rules developers need to work safely and consistently:

  • Which assistants and account types are approved, and who owns access decisions.
  • What code, prompts, logs, customer information, secrets, or other data may not be submitted.
  • Which tasks or repositories require additional security, privacy, legal, or compliance review.
  • How generated suggestions must be checked, tested, and reviewed before they are merged.
  • Where to report a suspected data exposure, unsafe output, or policy ambiguity.

These details depend on the organization’s data, contracts, threat model, and applicable rules. GitHub’s guidance on governing Copilot at scale is useful as vendor-specific documentation, not as a substitute for local security and compliance decisions. Adapt its product controls and terminology to whichever tool and policies your organization uses.

2. Run a bounded pilot and prepare support

Start with a willing team or a defined workflow where people can inspect the work and report what happened. The pilot should test not just the assistant but also access, guidance, support, and the team’s ability to review outputs. GitHub’s Copilot adoption guide recommends a small pilot where appropriate so organizations can identify sticking points and tune enablement before a broader rollout.

Before the pilot begins, confirm who will handle access and questions, how participants can report blockers, and what setup is required in their development environment. GitHub notes that proxy or firewall configuration can require advance work in organizations that use those controls; this is vendor-specific setup guidance, not a universal requirement for every assistant.

Set a start and review point, choose realistic tasks related to the original goal, and tell participants what the pilot will and will not decide. A bounded trial should create useful evidence and learning, not pressure developers to produce a favorable verdict.

3. Make learning part of paid work

Reserve work hours for developers to try realistic tasks, compare suggestions with their own approaches, and record patterns that help or mislead. DORA recommends dedicated experimentation time and opportunities to collaborate; its adoption analysis estimated a 131% increase in team adoption associated with dedicated work-time experimentation. The estimate comes from the same survey-based model described above, so it is an association rather than a promised effect.

Learning can happen through workshops, lunch-and-learns, communities of practice, pairing, or an onboarding sprint. GitHub also suggests internal champions and discussion spaces. Use these as ways to share practical examples and surface uncertainty; a single prompt lesson cannot teach every developer how to assess generated code in every context.

Make it easy to discuss failures as well as successes. DORA’s adoption article reports that nearly 15% of respondents expected AI to have a detrimental effect on their careers, and estimates 125% more team adoption associated with steps to alleviate developers’ anxieties about AI’s impact. It also estimates a 27% adoption increase associated with actively encouraging integration into workflows. Those modeled relationships are not causal guarantees. In practice, explain how the rollout affects work, invite concerns without penalizing dissent, and clarify that tool usage is not a performance target.

4. Keep review and security expectations intact

Handle generated code as a proposal from an assistant, not as verified work. Apply the team’s normal standards for tests, code review, dependency checks, and security review. Developers should be able to explain and maintain code they accept, regardless of how it was produced.

A 2024 qualitative study by Jan H. Klemmer and colleagues, “Using AI Assistants in Software Development: A Qualitative Study on Security Practices and Concerns”, drew on 27 semi-structured interviews with software professionals and a review of 190 relevant Reddit posts and comments. It found use of assistants in security-relevant tasks despite concerns and described participants checking suggestions in ways similar to human-authored code. This qualitative work does not establish how often AI-generated code is insecure, nor does it prove that review eliminates risk.

When something falls outside the written rules—for example, a task involving sensitive information or a repository with special controls—give developers a clear escalation path. If the team cannot establish whether a particular use is allowed, pause that use until the responsible policy or security owner provides direction.

5. Collect feedback and improve the rollout

Ask participants regularly what happened on actual work, not just whether they like the tool. GitHub’s vendor guide suggests surveys or feedback channels, discussion in retrospectives or team syncs, and revisions to onboarding materials. Questions that can reveal actionable problems include:

  • Which tasks, if any, became easier to complete?
  • Where was output misleading, difficult to verify, or more work to repair?
  • Did the assistant create new review, testing, or maintenance work?
  • Which setup, policy, or access constraints prevented useful experimentation?
  • What examples or guidance would help the next participant?

Look for differences across tasks and experience levels rather than assuming a single tool experience fits everyone. Use what you learn to adjust the workflow, guidance, support, or boundaries; record unresolved issues instead of presenting the pilot as a success by default.

6. Measure outcomes before expanding

Choose a small set of measures tied to the original problem. Depending on the pilot, these might include time to complete a defined task, review burden, test quality, cycle-time signals, developer-reported usefulness, or rework. Define what you will observe and how before interpreting results. Compare similar work where possible, and account for other changes—such as staffing, task difficulty, or process updates—that could affect a before-and-after comparison.

Track access or usage as diagnostic information: it can show whether people had a chance to try the assistant, but does not establish that it improved delivery. GitHub’s adoption guide recommends aligning rollout with engineering goals and reviewing usage alongside team feedback. DORA’s 2025 findings reinforce the need to ask whether local changes translate into healthier delivery outcomes, not simply whether adoption rose.

Expand only when the pilot provides a credible reason to do so and the organization can support the next group’s access, learning, and governance needs. DORA’s adoption article estimates that individual reliance on AI peaked around 15 to 20 months into use, another 451% increase in team adoption associated with having an AI acceptable-use policy, and other adoption relationships described above. These are model estimates from survey data, not universal timelines or expected results. Use them as context for the importance of ongoing support and clear policy—not as targets for your team.

A practical rollout checklist

  • State the engineering problem and the outcome the pilot will examine.
  • Approve tools and document data boundaries, review expectations, and escalation owners.
  • Select a willing team or workflow and confirm access, setup, and support.
  • Schedule paid time for realistic practice and peer learning.
  • Keep normal testing, review, and security controls in force.
  • Gather feedback, update guidance, and assess outcomes against the original goal before deciding whether to expand.
