What the evidence supports, and what it does not
Four sources shape most of the current picture for 2026. Each describes group-level patterns, not guaranteed results inside your organization.

- Engagement and performance. Gallup’s 2026 report puts global employee engagement at 20% in 2025 and describes a relationship between engagement and business-unit productivity. Gallup’s 2026 engagement-strategy guide reports median differences across companies in its database: organizations in the top quartile of engagement had 14% higher productivity, measured by production records and evaluations, and 18% higher sales productivity than bottom-quartile organizations. These are comparative medians between companies. They are not estimates of what a specific intervention will cause.
- AI and perceived gains. In Gallup’s workplace AI findings, updated September 30, 2026, 65% of U.S. workers at organizations that had implemented AI said it positively affected their productivity and efficiency as of May 2026. Only a minority strongly agreed that AI had transformed organizational work, a separate measure in the same report. Gallup’s summary puts it this way: “Many employees report that AI is improving their productivity, but its impact across organizations remains uneven.”
- Perceived versus measured productivity. NBER working paper 34984, by Baslandze and colleagues (March 2026), draws on executive survey evidence and describes a productivity paradox: “perceived productivity gains are larger than measured productivity gains, likely reflecting a delay in revenue realizations.” The paper’s forward-looking figures are expectations, not realized results.
- Vendor data on AI use. Microsoft’s 2026 Work Trend Index combines anonymized Microsoft 365 productivity signals with a survey of 20,000 AI-using workers across 10 countries. Microsoft publishes this research as a vendor, so its sample and methods should be disclosed when it is cited.
Taken together, the evidence links engagement, manager support, and workflow fit with better outcomes and with frequent AI use. It does not establish a universal diagnostic method, a universal set of metrics, or a percentage gain you can promise a team.
1. Define the outcome and the bottleneck first
Before changing anything, name the specific output that is slow, error-prone, or expensive. Then identify what is actually limiting it. Common bottlenecks include:

- Work that waits in queues for approvals or handoffs
- Rework caused by unclear requirements or late feedback
- Unclear ownership, where two people assume the other is responsible
- Interruptions from meetings, messages, or ad hoc requests
- Missing skills for the current task
- A workflow constraint, such as a tool that forces duplicate data entry
The sources here support organizational factors but do not prescribe one diagnostic method. A simple approach is to map one recent piece of work from request to completion and mark where time was lost and why. A change aimed at a bottleneck you have not located tends to add activity without changing output.
2. Clarify priorities, roles, and what “done” means
Gallup’s 2026 engagement findings emphasize clear expectations and active manager support as part of the employee experience. In practice, that means each recurring task should have a named owner, a clear priority relative to other work, and an agreed definition of completion. “Done” should include the quality bar, not only the deadline. Teams that skip this step often measure speed and then discover that rework absorbed the time they saved.

3. Equip managers to turn change into daily guidance
Organizational change reaches employees through their managers. When new tools or processes arrive, managers need to explain three things: what the change is for, which uses are allowed, and which situations it is meant to help with. For AI in particular, Gallup’s data show substantially more frequent use where employees say their manager supports AI use. That is an association, not proof that manager support alone raises productivity, but it is a condition that is cheap to address and easy to check.
4. Fit tools into existing systems and real work
Giving people access to a tool is not the same as adoption. Gallup identifies workflow integration as one of the prominent correlates of frequent AI use, alongside manager support. Practical checks include:

- Does the tool connect to the systems where the work already lives, or does it create a second place to copy information?
- Does it fit the specific task it is meant to help, with examples from that task?
- Do people know its limitations, including the work it should not be used for?
- Has someone removed an older step that the new tool replaces, so the workload does not simply grow?
5. Track both employee experience and operational outcomes
Reported time saved or perceived usefulness is worth collecting, but it is only one layer. Pair it with operational measures that fit the work, such as completion time, quality, rework rate, customer outcomes, or throughput. The organization should choose the metrics; the sources do not supply a universal set. Measure a baseline before the change so you have something to compare against, and keep the same definitions throughout.
6. Review results before scaling
NBER’s executive survey evidence is a reason to slow down before a rollout across the whole company. Perceived gains can run ahead of measured firm-level productivity, partly because revenue from improved work can arrive later than the effort. Run a contained pilot with a comparison group where possible, allow enough time for outcomes to appear, and scale only the changes that show up in the operational measures you chose. If a pilot improves how people feel about their work but not the output, treat that as a finding, not a failure to explain away.

How to compare two interventions
When you are choosing between management or technology options, compare them on the same five axes. None of the sources ranks specific productivity programs head to head, so these axes are a framework for your own comparison rather than a verdict on any product or approach.
