Then track where posts wait and fix that bottleneck instead of adding approval layers by default.
Why social media approvals miss deadlines
Approval delays usually come from process gaps rather than a lack of reminders: nobody knows who acts next, reviewers do not have a clear due date, feedback is scattered across email and documents, or a handoff between tools leaves people working from different versions. These are common failure points identified in workflow guidance from Hootsuite and Later.

A social media approval workflow is the defined route a post takes from brief or draft through review and scheduling. It should make clear who owns each decision, when that decision is due, where the current version lives, and what happens if a deadline passes.

Map the path posts actually take
Write down every stage from brief or draft to scheduling, including informal checks such as a manager commenting in a shared document or a client replying by email. Note which content types follow different paths. This exposes hidden handoffs and makes it possible to simplify the process based on how work really moves, not how the team thinks it moves.
-
Find where work waits
For a short audit, record each post’s current stage, the owner, when it was submitted, when someone acted on it, and the reason for any delay. This is a practical way to locate a bottleneck; it is not a prescribed tracking form or an industry benchmark. Guidance from Smartsheet and Hootsuite recommends reviewing and testing the workflow, but no measured cross-industry rate for reducing missed approval deadlines is established in these sources.
-
Name the next decision-maker
Every stage needs one directly responsible approver, or a clear rule that any one of several designated reviewers can approve. Avoid assigning responsibility to an unnamed “team.” For critical stages, name a backup approver so an absence does not stop the queue. As Elaine Chen, founder of excogita, told Smartsheet: “Having one person responsible for approving everything is common unfortunately — especially in smaller organizations — but is a disaster.” Her point is practical: a single overloaded or unavailable approver can stall the entire process.

Set a deadline and escalation rule
Give each review a visible due date that fits the publishing calendar. State who gets contacted when a deadline passes and whether the post waits, moves to a backup reviewer, or is rescheduled. Kontentino suggests 24 hours for internal review and 48 hours for client review as practical defaults; these are vendor recommendations, not universal standards. Set windows that your reviewers can reliably meet.

Keep one authoritative record for each post
Attach the current caption, media, comments, revisions, approval state, and scheduled time to the same post record. Tell reviewers to leave feedback there rather than in parallel email threads or separate documents. An approval should apply only to the version reviewed: if a later edit materially changes the copy or creative, send the updated version through the appropriate approval step.

Automate reminders without hiding the approval gate
Use reminders, a pending-approval queue, and an activity history to reduce manual chasing. Check that notifications go to the right person and that the tool’s behavior matches the rule your team needs. If an unapproved post must not publish, confirm that the workflow actually blocks publishing rather than merely sending a notification.
-
Pilot, measure, and simplify
Run the revised process for a short period, then review overdue posts, time spent at each stage, repeat revisions, and approvals that did not add useful risk control. Change the slow or unclear stage first. Adding more reviewers by default can create another handoff without resolving the original delay.
Choose approval stages according to content risk
There is no single approval chain that fits every organization. Hootsuite describes linear, tiered, parallel, and conditional workflows, with the right pattern depending on team size, compliance needs, and publishing volume. A routine post may need a short path; content with legal, regulatory, or other material risk may need an additional specialist review.
Recommended Free Tools
- Linear: reviewers act in a set order. Use it when one decision depends on the previous review.
- Tiered: content moves through different levels of review. Use it when higher-risk posts need additional oversight but routine posts should remain quick.
- Parallel: multiple reviewers can review at once. Use it when their feedback is independent and the process specifies how conflicting comments are resolved.
- Conditional: the route changes according to a rule such as content type or risk. Use it to avoid sending every post through the most demanding route.
Keep the path as short as the content’s risk allows. Every added stage needs a clear decision to make, an owner, and a deadline.

What to check when choosing workflow software
Software can make ownership, status, and reminders easier to manage, but it cannot compensate for unclear decision rights. Evaluate tools against the way your team publishes and the failure you need to prevent.
| What to verify | Why it matters | Documented example |
|---|---|---|
| Approval enforcement | Determine whether a pending post is held or merely flagged for attention. | Sprout Social says a post awaiting approval is not published at its originally scheduled time if approval has not arrived. See its Message Approval Workflows documentation. |
| Ownership and routing | Check whether the next approver is visible and whether a step permits one approver or requires all designated approvers. | Sprout documents ordered workflow steps and any-approver or all-approver options within a step, in the same support article. |
| Feedback and history | Reviewers need to see the current step, comments, and actions tied to the post. | Sprout documents Approval Activity for pending posts in its workflow guide. |
| External reviewer access | Client or stakeholder review should not require unnecessary account setup. | Later says external reviewers can provide feedback without a Later account on its collaboration page. |
| Missed-deadline recovery | Check how the system surfaces overdue requests and supports rescheduling or resubmission. | Sprout documents an expired-approval notification and says a new scheduled time must be set after approval misses the scheduled time in its support documentation. |
| Workflow fit | A tool should reduce handoffs across planning, review, and scheduling—not create another place everyone must check. | Later discusses manual handoffs and version confusion across disconnected tools in its workflow guide. |
| Plan and permission limits | Confirm required roles, administration rights, and plan availability before adopting a workflow. | Sprout lists Approval Workflows for Professional and Advanced plans in its support documentation. |

How to stop chasing clients for approval
Make the client’s part of the process explicit before sending work for review. Share one link to the current post record, name the person expected to respond, state the due date, and explain how late feedback affects the scheduled time. If a client misses the deadline, follow the agreed escalation rule rather than restarting an informal chase across multiple channels. A guest-review option can help reduce access friction; Later documents external review without a Later account, but confirm that this fits your client’s security and permission needs.
