What a 504 means in a Rails deployment
The normal request path is client → Nginx → Rails application server (such as Puma, Unicorn, or Passenger) → database and other dependencies. A 504 Gateway Timeout is generated when the gateway or proxy does not receive an upstream response in time to complete the request. It identifies a failure to get a timely response; it does not identify which component is slow.
A 504 is different from a 502 Bad Gateway. A 502 means Nginx received an invalid response from the upstream. A 504 generally means that Nginx was waiting for a connection, response data, or a send operation and its relevant timer expired.

The same browser message can therefore be caused by very different conditions:
- Nginx points to a port or Unix socket where no Rails server is listening.
- The application server is overloaded, not ready, or unable to accept another request.
- A controller action is waiting on slow SQL, a database lock, an exhausted connection pool, an external HTTP call, or code running synchronously that should have been queued.
- CPU pressure, memory pressure, disk I/O, or garbage-collection pauses delay the response.
- The request is valid but a proxy, load balancer, or client timeout is shorter than the period in which Rails sends no response data.
That is why changing a timeout before testing the upstream often hides the symptom while leaving the outage in place.
Start by measuring the exact failure
Write down one failed request before making configuration changes. Include the URL, HTTP method, timestamp, response status, and the elapsed time shown by the client. Note whether every failure occurs at nearly the same interval, whether only one route fails, and whether a direct request to Rails behaves differently.
A repeatable boundary such as exactly 60 seconds often indicates a configured timer, but the responsible layer could be the browser, an API client, a load balancer, Nginx, or the application server. List the limits in the complete path and identify which one expires first. A larger Nginx value cannot help if an outer load balancer closes the connection sooner.
Do not classify the incident from the browser alone. The browser may show a generic gateway page even when Nginx’s error log contains the useful distinction between a connection timeout and a response-read timeout.
Read Nginx logs before changing settings
Find the Nginx access-log entry for the request and the matching error-log line. Capture the upstream address, total request duration, upstream response time, HTTP method, URI, and status. If your log format does not include upstream timing, add fields for request time and upstream response time through your normal Nginx configuration process so the next incident is measurable.

The error message usually indicates whether Nginx timed out while connecting to the upstream or while reading a response. That distinction determines the next test:
| Evidence | Likely phase | First check |
|---|---|---|
| Timeout while connecting to upstream | Nginx could not establish the connection | Listener, socket path, process readiness, permissions, local networking, and process supervision |
| Timeout while reading response from upstream | Connection exists, but no response data arrived within the read interval | Rails request logs, SQL and dependency latency, worker saturation, garbage collection, and the read timer |
| Timeout while sending request to upstream | Nginx could not finish sending the request | Send-buffer or upstream-read behavior, request size, network conditions, and the send timer |
Correlate the Nginx timestamp with Rails logs and host metrics. Observability guidance for 504s recommends comparing upstream response timing with database locks, garbage-collection pauses, and other backend signals. A cluster of failures at one timer value suggests a silent or slow phase; a connection error or absent upstream log entry points toward reachability or readiness.
Verify that the Rails upstream is actually reachable
Before tuning any timeout, confirm that the Rails application server is running and listening exactly where Nginx expects it to listen.
- Inspect the service. Check the service manager or process supervisor used by the deployment and confirm that Puma, Unicorn, Passenger, or the selected server is running. A process that repeatedly crashes or is still booting is not a timeout problem.
- Check the listener. On the host, inspect listening TCP sockets and Unix sockets. Confirm the port or socket path exactly matches the Nginx
proxy_passtarget, including the address family and filename. - Test the upstream directly. For a TCP listener, issue a local HTTP request to the configured port. For a Unix socket, use a socket-capable HTTP client or an equivalent local check. Request a lightweight route first, then reproduce the failing route.
- Check socket ownership and permissions. Nginx must be able to access a Unix socket and every directory leading to it. A changed deployment path, ownership, mode, or stale socket can make the configured upstream unreachable.
- Check readiness and deployment order. Nginx may reload before the new Rails process has bound its socket. Ensure the supervisor starts the application, waits for readiness, and removes stale socket files safely.
If the listener is absent, restarting Nginx or increasing proxy_read_timeout cannot repair it. Fix the process supervisor, startup failure, socket path, permissions, or deployment ordering first.
Compare Nginx’s proxy configuration with the real deployment
Rails’ reverse-proxy pattern uses an upstream block, forwards the original host and client-chain information, disables proxy redirects, and sends requests with proxy_pass. Adapt the pattern to your actual port, socket, TLS termination, buffering, and application-server arrangement:
upstream application_server {
server 127.0.0.1:3000;
}
server {
listen 80;
server_name example.test;
root /var/www/myapp/public;
location / {
proxy_set_header X-Forwarded-For $proxy_add_x_forwarded_for;
proxy_set_header Host $http_host;
proxy_redirect off;
proxy_pass http://application_server;
# Add measured connect/read/send timeouts at the narrowest location.
}
}
The example is deliberately not a drop-in production file. Replace the address, socket, server name, TLS settings, static-file handling, and other directives with values from your deployment. A typo in the upstream name, an old port, a missing socket, or a location block that does not match the failing URI can send requests somewhere other than the Rails process you tested.

Use Rails logs to find work that never produces a response
Once a direct upstream request works, inspect the Rails request log for the failing route and timestamp. Determine whether Rails logs the request at all, when controller processing starts, how long database work takes, and whether the response headers are ever emitted.
Slow controller or view work
Look for actions that perform large queries, render unexpectedly large responses, iterate over associations and trigger many queries, or execute expensive serialization. Compare a fast route with the failing route under the same load. If only one endpoint produces 504s, route-specific application work is more likely than a global Nginx error.
Synchronous jobs and external calls
A controller that waits for a job, image operation, report generation, or third-party HTTP request can remain silent long enough for the proxy to time out. Record the duration and failure behavior of each external call. Where the user experience permits, queue long work and return a job identifier or status page rather than holding the browser request open. Set explicit, bounded timeouts on outbound calls so an unavailable dependency does not consume every Rails worker.
Database locks and slow queries
Check query duration, lock waits, transaction scope, and database saturation at the time of the 504. A request can be healthy in code but blocked behind another transaction. Optimize the query or index, shorten the transaction, or resolve the lock source instead of masking the wait with a larger proxy timer.

Active Record connection-pool exhaustion
Rails can raise ActiveRecord::ConnectionTimeoutError when a request cannot obtain a database connection within the configured wait period. Compare the pool size with the number of concurrent application threads and database capacity, and inspect pool wait time. Increasing the pool without checking database limits can move the bottleneck into the database; reducing concurrency may be safer when the database is already saturated.
CPU, memory, I/O, and garbage collection
During a failure, inspect CPU utilization, memory pressure, swap activity, disk latency, and Ruby garbage-collection pauses on the application host. A worker paused by garbage collection or starved of CPU can look like a silent upstream. Memory exhaustion may also cause workers to be killed and restarted, producing alternating connection failures and 504s.
Use the Rails health endpoint, but understand its limits
Rails provides an /up endpoint (or a configured equivalent). The default check returns 200 when the application has booted without exceptions and 500 when a boot problem is detected. It is useful for confirming that Rails can start and respond to a simple request.
A default /up response does not prove that the database, Redis, an external API, or another required dependency is usable. An application can answer the health route while a production request waits indefinitely for a database connection. If readiness depends on those services, add an application-specific readiness check that tests the dependencies required for successful traffic, and keep a lightweight liveness check for process health.
Test the health route through both paths: directly against the Rails upstream and through Nginx. A direct 200 with an Nginx 504 points toward proxy routing, timeout, or network behavior. A direct failure means the application process or its dependencies need attention first.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Understand Nginx’s three independent timeout controls
Nginx uses separate connect, read, and send timers when communicating with an upstream. They govern different phases:
Best Value
| Directive | What it limits | Typical diagnostic question |
|---|---|---|
proxy_connect_timeout |
Time allowed to establish the upstream connection | Can Nginx reach the configured port or socket promptly? |
proxy_read_timeout |
Time between successive reads from the upstream | After connecting, does Rails send response data often enough? |
proxy_send_timeout |
Time between successive writes while sending the request upstream | Can Nginx deliver the request to the upstream? |
These are not one total stopwatch for the entire request. The read timer measures the interval between successive upstream reads. A streaming response can run longer than the nominal read value as long as data continues arriving within each interval. Conversely, a short period with no headers or body bytes can trigger a read timeout even when the eventual computation would have finished successfully.
Set a value only after identifying the phase and measuring legitimate request duration. If one report endpoint legitimately produces no data for several minutes, raise the read timeout at the narrowest location serving that endpoint, document the reason, and keep the rest of the site’s limit conservative. Do not raise all three directives globally just because one route is slow.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemslocation /reports/ {
proxy_pass http://application_server;
proxy_connect_timeout 5s;
proxy_read_timeout 120s;
proxy_send_timeout 30s;
}
The values above are an illustrative configuration pattern, not universal recommendations. Select values from measured application behavior and the limits of every outer proxy. A timeout increase should be accompanied by a plan to reduce the underlying work or move it out of the request path.
Why failures often appear at exactly 60 seconds
An exact 60-second failure is a clue, not a diagnosis. It can be the configured read timeout in Nginx, a load-balancer idle timeout, an API gateway limit, an application-server setting, or a client-side deadline. Compare timestamps and settings across every hop. Check whether the Nginx error line says “while reading” or “while connecting,” and whether Rails continues logging the request after the client has disconnected.
If the outer layer expires first, raising Nginx’s value has no visible effect. If Nginx expires first while Rails is still working, raising only the matching read value may allow completion, but it also keeps a worker occupied longer. Treat that as a capacity decision: estimate concurrent long requests, database connections, memory use, and the impact on short requests before permitting them.
Separate common root causes with a decision table
| Observation | Most useful interpretation | Next action |
|---|---|---|
| Direct request to the configured port or socket fails immediately | Rails server, listener, socket, permissions, or readiness problem | Repair supervision and upstream reachability before changing Nginx timers |
| Nginx times out connecting, and Rails has no matching request log | Connection was never established | Check address, port, socket path, process state, and local access |
| Rails logs the route, but no response appears before the read timeout | Application or dependency is silent or slow | Inspect SQL, locks, pool waits, external calls, CPU, memory, and GC |
| Only one route fails and its work is known to be long | Route-specific processing or an overly short route timeout | Measure it, optimize or queue the work, and scope any timeout change to that location |
| Many unrelated routes fail during load | Worker, database, host-resource, or dependency saturation | Check concurrency, pool utilization, CPU, memory, I/O, and dependency health |
| Failures stop when response bytes are streamed regularly | Idle read interval, rather than total duration, is the limiting factor | Confirm streaming behavior and set the read interval to match the design |
Retest after each change
- Reproduce the original request with the same method, route, payload, and representative data.
- Confirm the HTTP status and record total duration and upstream response time.
- Check Nginx access and error logs, Rails logs, database metrics, and host metrics during the request.
- Test a fast route and the health endpoint to ensure a fix for one path did not damage general availability.
- Repeat under representative concurrency. A single successful request after increasing a timeout does not prove that capacity or latency is healthy.
Watch error rate, percentile latency, application-worker utilization, database connection-pool waits, lock time, external-call duration, CPU, memory, disk I/O, and garbage-collection pauses. If long requests now complete but short requests become slower or workers remain occupied, revert the broad timeout and address the workload instead.

Prevent recurring 504s
- Keep the upstream address, socket path, ownership, and startup ordering under deployment checks.
- Log request duration and upstream response time so a future incident can be classified without guesswork.
- Set explicit timeouts for outbound HTTP calls and handle dependency failures quickly.
- Instrument database query time, lock waits, and Active Record pool waits.
- Move report generation and other long operations to background processing when the product flow allows it.
- Use separate liveness and dependency-aware readiness checks.
- Align client, load-balancer, Nginx, application-server, and dependency timeouts so an outer layer does not terminate valid work unexpectedly.
- Scope exceptional timeout values to the smallest route or location and document the measured reason.
- Load-test long and short requests together; increasing a timeout can increase concurrent resource usage even when it lowers visible 504 counts.
A compact incident checklist
- Record route, method, timestamp, status, and elapsed time.
- Compare timeout limits at the client, load balancer, Nginx, Rails server, and dependencies.
- Read the matching Nginx access and error entries.
- Determine connect, read, or send phase.
- Verify the exact Puma, Unicorn, or Passenger listener and test it directly.
- Check Nginx
proxy_pass, headers, location matching, and socket permissions. - Correlate Rails logs with SQL, lock, pool, external-call, CPU, memory, I/O, and GC metrics.
- Test
/updirectly and through Nginx, remembering that the default route does not test dependencies. - Change only the timeout that matches measured legitimate work, at the narrowest scope.
- Retest under representative load and continue monitoring for recurrence.
