How to Find an Alternative Supplier When Trade Costs Rise

Find a viable alternative supplier by mapping exposed inputs, comparing like-for-like delivered costs, checking the upstream chain and qualifying the source before moving critical volume.

Start by identifying which inputs and routes are driving the increase, then find suppliers that can meet the same specifications and compare their full delivered cost—not just the quoted unit price. Verify each candidate’s capacity, quality, credentials, upstream risks and contract terms, and qualify it before shifting critical volume. A new supplier or country is not automatically cheaper: the outcome depends on the product, origin, destination, freight, customs treatment and transition costs.

1. Map what is exposed before searching

List the affected inputs and the costs that have changed. A trade-cost increase may come from tariffs, freight, customs friction or currency movement; those causes can affect different products and routes in different ways.

  • Record each input’s specification, current supplier, supplier location, volume, lead time and current delivered cost.
  • Separate costs tied to the product from costs tied to its route, origin, destination or currency.
  • Identify concentration: which inputs depend on one supplier, one country or a shared upstream source?
  • Check contractual commitments, qualification requirements and the time needed to switch.

Switching is only one possible response. The UK government’s critical imports and supply chains strategy also identifies international partnerships, stockpiling or surge capacity, onshoring and demand management as resilience options. The right mix depends on the input and business.

2. Find candidates that can meet the real requirement

Search against the required specification, quantity and capacity—not only a broad commodity name. Useful channels include online supplier research, industry associations, business networks and referrals from trusted customers or peers. Business Queensland’s supplier guidance recommends considering location, quality, price, alignment with business values and environmental impact, and asks whether alternatives can be found quickly through an industry association.

Look beyond the immediate supplier’s address. A candidate may rely on the same upstream producer or route as the incumbent, leaving the original exposure largely unchanged. Global Affairs Canada’s State of Trade 2024 supply-chain analysis distinguishes diversification across supplier firms from diversification across geographies; either can matter, but neither guarantees independence from shared risks.

3. Compare like-for-like offers on delivered cost and capability

Send each candidate the same specification, quantity, delivery location, schedule, quality requirements and commercial assumptions. Ask for multiple quotes and references. For cross-border offers, establish the applicable customs and tariff treatment for the actual goods, origin, destination and date; do not assume that sourcing from a different country avoids duties.

Comparison area What to establish
Total delivered cost Quoted price plus relevant freight, customs charges and duties, handling, currency exposure and the costs of qualification or transition. Verify the applicable rules for the product and route.
Product fit and quality Whether the supplier can meet the specification, quality requirements and any relevant certifications or standards.
Lead time and capacity Normal delivery timing, available volume, reliability and ability to scale to the quantity required.
Supplier standing Business credentials, financial and insurance information, references, licences or accreditations where relevant, and prices compared with market rates.
Geographic and upstream exposure Supplier locations, important subcontractors and other concentration risks that could affect the same input.
Commercial terms Payment, price adjustments, delivery and quality commitments, remedies, flexibility and exit conditions.
Changeover effort Time and expense to qualify the source, adjust processes, arrange logistics and move volume without disrupting operations.

A lower unit price or apparent tariff advantage does not settle the comparison: freight, quality, timing, capacity, payment terms, customs treatment and disruption exposure can change the total.

4. Vet the supplier and relevant upstream chain

Use risk-based due diligence before signing and continue it during the relationship. HMRC’s UK labour-supply-chain assurance guidance describes an ongoing cycle of due diligence, risk assessment, risk management and monitoring. It recommends understanding how the chain operates, repeating checks, verifying information where possible, preserving records and acting on findings. Its legal context is UK-specific; apply the requirements relevant to your own jurisdiction and product.

Checks may include business, financial and insurance credentials; references; whether quoted prices are plausible against market rates; licences or accreditations; contract conditions; and relevant subcontractor credentials. HMRC cautions: “Checking only your ‘immediate’ suppliers and customers will not necessarily be enough to make sound judgements on the integrity of your supply chains, potentially leaving your business exposed.” Its recommended approach is specific guidance, not a universal checklist or legal standard.

5. Contract and qualify the alternative before relying on it

Put the working arrangement in writing. Business Queensland recommends covering the goods or services, ordering, payment and price changes, delivery times and quality, insurance, indemnities, intellectual property, confidentiality, disputes and termination. Tailor the terms to the transaction and applicable law.

Set qualification and transition milestones rather than moving all critical volume at once. Where appropriate, test samples or initial lots, confirm that production capacity and logistics match the quote, and check that agreed quality and delivery requirements are met before increasing orders. Technical qualification varies by sector, so the required tests and approval process should be determined for the specific input.

6. Balance resilience against the cost of switching

A second source can reduce dependence, but maintaining one has setup and operating costs. Global Affairs Canada notes that homogeneous inputs may have more alternatives, while specialized inputs can require close collaboration, customer schematics or standards changes, making substitution costly. Close working relationships can also help resolve problems and recover after disruption.

The Canadian report relays research by Jain, Girotra and Netessine (2022): a one-standard-deviation decrease in supplier diversification was associated with 16% slower recovery, while a like increase in long-term relationships was associated with 20% faster recovery. These are findings from the cited study as reported by Canada, not guaranteed outcomes for an individual company. An IMF working paper on tariffs and shipping-cost shocks found that sectors with more diversified sourcing were more resilient to the 2018–2019 tariffs on China; its analysis also models frictions that can make supplier networks slow to reconfigure. This supports treating diversification as a resilience choice, not a promise of immediate savings.

Recent European data likewise illustrate that preparedness and exposure vary by company. In a European Commission summary of an EIB/Commission study published on 17 September 2026, 64% of surveyed EU firms considered themselves prepared to handle geopolitical risks, compared with 73% of the biggest companies and less than half of SMEs. Among EU businesses trading with the United States, 67% expected tariffs to remain a long-term obstacle; the corresponding share for those trading with China was 60%. These figures describe surveyed EU businesses, not a forecast for a particular firm or other regions. The Commission’s summary also reports that 74% of EU firms cited rising costs and 61% uncertainty among frequently cited threats to competitiveness.
