Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteTo evaluate an AI stock, trace the money from investment to productive capacity, from capacity to paying customers, and from customer demand to cash returns. Then test whether those returns could justify the price investors are paying. Capital-spending totals, AI-related announcements, and fast-growing cloud revenue are evidence to examine—not proof that AI investment is profitable.
Start with the right question: what return is the investment earning?
AI-related investment can appear in many parts of a business: data centers, servers, networking equipment, accelerators, power infrastructure, leases, cloud contracts, research and development, or acquisitions. Those costs do not all appear in the same financial-statement line, and they do not become productive on the same schedule. A company may spend cash well before it can offer a service, fill capacity, recognize revenue, or earn an adequate return.

Use four linked questions to assess an AI-exposed company:
Free tools Windows power users keep installed

- What is it investing in, and when should that investment become productive? Separate reported property and equipment purchases from leases, contractual commitments, acquisitions, and operating expenses where disclosures permit.
- Who pays for the resulting products or services? Seek recognized revenue and evidence of recurring or durable customer demand, not only forecasts, orders, or capacity agreements.
- Does the investment improve cash generation and returns on capital? Follow operating cash flow, carefully defined free cash flow, and company-wide returns on invested capital over time.
- Does the stock price already assume success? Test future cash flows under more than one plausible scenario instead of assuming that a good business is automatically a good investment at any price.
These questions apply differently across the AI supply chain. A chip designer sells equipment or components; a cloud operator invests in infrastructure and sells computing capacity; a model company may pay for access to cloud capacity; and a data-center landlord may own facilities leased to others. One company’s sale can be another company’s investment. Compare companies with their own histories and closest peers before comparing businesses with different economic roles.

What counts as AI investment—and what can be missed?
Separate cash spent from future obligations
Capital expenditures generally capture purchases of property and equipment, but they do not necessarily capture the full economic commitment to expand infrastructure. Leases, contractual capacity commitments, joint ventures, guarantees, and other financing arrangements can also create future cash requirements. Conversely, these categories may overlap with reported spending, so do not add them together mechanically. Read the notes and descriptions to understand what each amount represents and when it may be payable.
Meta Platforms’ 2025 Form 10-K, filed in 2026, illustrates why this distinction matters. As of December 31, 2025, Meta disclosed approximately $103.77 billion of lease obligations for leases not yet commenced, mostly for data centers, colocation, and network infrastructure. It also reported $131.05 billion in contractual commitments, mostly related to third-party cloud capacity and continued infrastructure investment, with $30.63 billion due in 2026. These are disclosed obligations and commitments, not additional capex figures to stack on top of every other investment measure without checking for overlap.
Build a timeline, not just a total. Identify when a facility is expected to come online, when equipment is delivered, when capacity can be sold, and when customers are expected to use it. Delays between spending and productive use can leave a company carrying costs before it earns revenue from the capacity.
Distinguish investment from operating costs
Some costs are capitalized as assets and expensed over time through depreciation and amortization; others are recorded as operating expenses when incurred. A company can therefore report heavy current investment while only a portion of the cost affects current operating income. Read the accounting policies and disclosures for the relevant asset classes, including useful-life assumptions. A change in useful life can affect reported depreciation and margins, but accounting depreciation is not necessarily equal to the current cost of replacing an asset or its economic obsolescence.
Also look for investment that may not be obvious in a headline capex number: acquired businesses, research and development, financing arrangements, or capacity supplied under long-term contracts. The point is not to force every category into one homemade total. It is to understand the obligations and costs that must be supported by future business.
Check bottlenecks and execution
Infrastructure spending only creates earning capacity if the necessary pieces arrive together. Microsoft’s 2025 Annual Report identifies constraints including permitted land, predictable energy, networking supplies, servers, GPUs, and other components. A company can have demand and capital available yet still face delays or higher costs if a critical input is scarce or a data center cannot be brought online as planned.

Energy availability, regulation, export controls, competing technologies, and changes in customer demand can affect how much capacity is usable and how long it remains economically valuable. Treat management’s buildout plan as a plan, not as proof that every announced project will be completed on schedule or used profitably.
Look for customers and realized revenue—not just AI announcements
Rank commercial evidence by what it establishes
AI-related evidence has different levels of certainty. Recognized revenue shows that a sale has been recorded under the company’s accounting policies. Reported segment growth can show that a relevant business is expanding, but it may include non-AI activity. Backlog and contracted capacity can indicate future demand, but definitions vary, and neither alone establishes delivery, utilization, collection, or profitability.
Management forecasts describe expectations. Supplier orders show that a buyer plans to acquire equipment, not that the buyer will earn a return from it. A capacity agreement can reserve access without demonstrating how much will be consumed or what margin the provider will earn. Keep each measure in its own category and note its definition, timing, and conditions.
Use segment growth carefully
For its fiscal year ended June 30, 2025, Microsoft reported Microsoft Cloud revenue growth of 23% to $168.9 billion and growth of 34% for Azure and other cloud services. These figures are useful operating indicators, but Microsoft’s 2025 Annual Report does not make them direct measures of AI-only revenue or AI investment returns. Cloud growth may reflect multiple products and customer uses; do not attribute all of it to AI without a company disclosure that supports that attribution.
Ask whether growth is accompanied by improving or weakening operating margins, cash generation, and customer retention. Infrastructure costs can rise faster than revenue, especially while capacity is being built. Microsoft states that investments in cloud and AI infrastructure and devices will increase operating costs and may decrease operating margins. Revenue growth without a view of the associated costs is an incomplete picture.
Investigate the quality and concentration of demand
A small number of customers can account for a large share of demand, and an AI customer may be funded by another company in the same ecosystem. That does not by itself mean demand is unsound, but it can make apparent demand less diversified than a headline suggests. Review customer concentration disclosures, material contracts, renewal evidence, and whether customers appear able to fund their commitments.

- [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by
Consider whether demand depends on ongoing subsidies, financing from suppliers or strategic partners, or a small number of large capacity agreements. A large backlog or purchase agreement does not by itself establish profitable utilization. Durable demand is more convincing when customers renew, consume capacity, and pay for services at economics that can support infrastructure and operating costs.
Track cash flow with definitions in view
Reconcile free cash flow rather than taking the label at face value
“Free cash flow” is often a company-defined, non-GAAP measure. Companies may include different items, so similarly named figures may not be comparable. Start with reported operating cash flow and capital expenditures, then check whether the issuer’s calculation also deducts finance-lease principal payments or makes other adjustments. Look at several periods: a single year can be affected by working capital, timing of payments, or a temporary investment cycle.
Meta’s 2025 Form 10-K defines free cash flow as operating cash flow less purchases of property and equipment and principal payments on finance leases. For 2025, the filing reports operating cash flow of $115.80 billion, purchases of property and equipment of $69.691 billion, finance-lease principal payments of $2.524 billion, and company-defined free cash flow of $43.585 billion.

| Operating cash flow | $115.80 billion | Cash generated from operating activities in 2025. |
| Purchases of property and equipment | $69.691 billion | Property and equipment purchases in 2025; not a complete measure of every future infrastructure obligation. |
| Finance-lease principal payments | $2.524 billion | Deducted in Meta’s stated free-cash-flow definition for 2025. |
| Company-defined free cash flow | $43.585 billion | Meta’s non-GAAP measure for 2025, as defined in its 2025 Form 10-K. |
This reconciliation is a worked example of the issuer’s calculation, not proof that AI investment produced $43.585 billion. Meta cautions that free cash flow has limitations, should not be considered in isolation or as a substitute for GAAP measures such as net cash from operating activities, and may not be comparable with similarly titled measures from other companies. Its definition also does not reflect future contractual commitments.
Read guidance and forecasts as forecasts
Meta’s 2025 Form 10-K anticipated approximately $115 billion to $135 billion in capital expenditures in 2026 to support AI efforts and its core business. That is management’s forward-looking outlook—not actual 2026 spending and not AI-only capex. Compare guidance with later reported results when they become available, and note whether the company changes the outlook or explains a change in timing, scope, or expected capacity.
Sector forecasts can help frame the scale of investment, but they are not company results. In 2026, S&P Global Ratings projected combined hyperscaler capital expenditure to exceed $1.3 trillion by 2027. It expected six large hyperscalers to generate negative free operating cash flow in both 2026 and 2027, with recovery not projected until 2029. These are ratings-agency forecasts, not settled outcomes and not a claim that every AI-exposed company faces the same cash-flow path.

S&P also identified greater use of debt, equity issuance, lease commitments, joint ventures, special purpose vehicles, and residual value guarantees. Its models generally assumed a 2028 inflection point, with revenues accelerating and capital expenditure growth moderating as monetization improves. Treat that timing as a modeling assumption, not a promise. For an individual company, inspect debt maturities, lease obligations, guarantees, and other commitments alongside cash flow.

Use the right return measure for the question
Project economics and company economics are related but not interchangeable. Net present value (NPV) and internal rate of return (IRR) evaluate an individual investment using its expected cash flows. Return on invested capital (ROIC) is a company-wide measure that can be compared with an appropriate required return. A project could have attractive expected economics while the broader company earns weak returns, or vice versa.
For an infrastructure project, a sound analysis would consider after-tax cash flows, the timing and amount of investment, utilization, pricing, operating costs, financing assumptions, and effects elsewhere in the business. Avoid double counting a benefit that appears in more than one forecast line. For a company-wide comparison, examine ROIC over time and ask whether the measure’s invested-capital definition is consistent with peers. Acquisition accounting and different definitions of invested capital can complicate comparisons.
Be explicit about attribution limits
Company disclosures generally do not isolate AI revenue, profit, and invested capital sufficiently to calculate a precise AI-only return. Segment growth and management commentary are proxies, not a complete AI profit-and-loss statement. A calculation that assigns all cloud growth to AI, or divides a company-wide cash-flow figure by a headline AI capex estimate, can create false precision because the numerator and denominator may cover different activities and periods.
Instead, state what the available evidence does establish: whether a relevant segment is growing, whether margins are changing, whether operating cash flow and company-defined free cash flow are holding up, and whether the company is taking on more obligations to build capacity. Label company-wide measures as company-wide; do not present them as AI returns.

Capex totals alone do not rank AI businesses. Normalize fiscal periods, accounting definitions, and business roles. A chip designer, cloud operator, model provider, data-center landlord, and enterprise software company can have very different capital intensity and revenue recognition. First compare each company with its own history and closest peers.
Best Value
| Comparison axis | What to examine | Why it matters |
|---|---|---|
| Investment intensity | Capex and lease-adjusted investment relative to operating cash flow and revenue, using disclosed definitions. | Shows how much of current cash generation is being committed to expansion, while helping reveal financing outside a headline capex figure. |
| Relevant business growth | Reported AI-relevant product or cloud segment growth, with clear limits on what the segment includes. | Provides operating evidence without assuming that all segment sales are AI sales. |
| Margins | Operating margin and its trend as infrastructure costs change. | Rapid sales growth may not translate into better economics if delivery and operating costs rise faster. |
| Cash conversion | Operating cash flow and a reconciled free-cash-flow calculation over several periods. | Shows whether reported business activity is translating into cash after investment, subject to issuer definitions and timing effects. |
| Returns on capital | ROIC relative to a suitable required return, with consistent invested-capital definitions. | Helps assess company-wide capital productivity; it does not isolate AI returns unless disclosures support that calculation. |
| Demand and funding concentration | Customer concentration, renewals, contract terms, and whether buyers depend on funding within the same ecosystem. | Tests how diversified and self-sustaining demand may be. |
| Financial capacity | Debt maturities, leases, guarantees, and contractual commitments alongside cash and operating needs. | Shows how much flexibility remains if monetization is delayed or investment stays high. |
| Valuation | Cash-flow scenarios and relevant peer multiples using comparable periods and assumptions. | Tests what level of growth and profitability the current share price appears to require. |
If an important comparable disclosure is unavailable, say so rather than filling the gap with an estimate presented as fact. The appropriate peer set depends on where a company sits in the supply chain and how it earns revenue.
Test whether the share price allows for execution risk
Build scenarios from cash flows
A company can execute well and still be a poor investment if the share price already requires unusually strong results. Estimate a range of future revenue growth, margins, reinvestment, useful lives, financing needs, and discount rates. Then ask what must happen for future cash flows to support the current valuation.
Discounted cash-flow methods provide one way to make those assumptions visible. Discount forecast free cash flow to the firm (FCFF) to value the firm, or forecast free cash flow to equity (FCFE) to value equity. CFA Institute’s 2026 Free Cash Flow Valuation reading explains these approaches and why cash-flow valuation can be useful when dividends do not reflect a company’s capacity to pay. The method still depends on forecasts grounded in the company’s financial statements, operations, financing, and industry—not on an AI label.
Use peer multiples as a cross-check, not as a substitute for analyzing cash flows. Multiples can hide differences in capital intensity, financing, growth, and profitability. If a valuation relies on margins improving after a buildout, show the assumed timing and test what happens if the improvement arrives later or not at all.
Run sensitivities and keep assumptions visible
Change key inputs one at a time and in combinations: slower customer adoption, lower utilization, weaker pricing, higher operating costs, longer construction timelines, shorter asset lives, more financing, dilution, or a higher discount rate. A sensitivity table can show how those choices change an estimated value. Do not report a single precise target if small assumption changes produce a wide range of outcomes.
CFA Institute’s Capital Investments and Capital Allocation reading distinguishes project-level NPV and IRR from company-wide ROIC, and emphasizes after-tax cash flows, avoiding double counting, and including effects on the rest of the business. Its guidance supports using explicit assumptions to evaluate investments; it does not turn uncertain forecasts into realized returns.
A practical filing-review workflow
- Set the comparison period. Record each company’s fiscal year and reporting date. Do not compare one company’s calendar-year capex with another company’s fiscal-year cash flow without noting the mismatch.
- Find spending and obligation disclosures. In the annual report and relevant quarterly filings, locate property and equipment purchases, lease commitments, contractual capacity, acquisition spending, and financing or guarantee disclosures. Record the stated purpose and timing of each item.
- Write down useful lives and deployment assumptions. Note how the company depreciates relevant assets and when management expects capacity to be available. Treat estimates as assumptions that can change.
- Identify commercial evidence. Separate recognized revenue and segment results from backlog, contracts, orders, and forecasts. Record definitions and customer concentration where disclosed.
- Reconcile cash flow. Start with operating cash flow, calculate the issuer’s stated free cash flow from its definition, and note any differences from a common calculation. Review multiple periods rather than relying on one year.
- Assess returns and funding. Compare company-wide ROIC with an appropriate required return when the inputs permit, and review debt, leases, maturities, guarantees, and other commitments. Do not label the result an AI-specific return unless AI-specific inputs are disclosed.
- Value scenarios. Build a downside, central, and upside case with explicit growth, margin, reinvestment, financing, and discount-rate assumptions. Use sensitivity analysis to see which assumptions drive the result.
- Revisit the evidence. Compare later reported results with prior guidance and expectations. Update the analysis when spending, demand, or monetization changes; do not treat old forecasts as current results.
Common analytical mistakes to avoid
- Treating capex as ROI. Spending indicates investment, not its eventual revenue, profit, or return.
- Counting commitments twice. Leases, contracts, and capex disclosures may overlap; read the terms before combining them.
- Comparing incompatible free-cash-flow figures. Reconcile each issuer’s definition and consider commitments it excludes.
- Calling segment growth AI revenue. A cloud or software segment can include non-AI activity.
- Assuming every order becomes profitable utilization. Delivery, consumption, payment, margins, and renewal all matter.
- Ignoring financing and dilution. Debt, equity issuance, leases, joint ventures, and guarantees can shift the risk even when reported capex does not tell the full story.
- Assuming depreciation equals replacement cost. Accounting schedules do not by themselves establish an asset’s current economic value or obsolescence.
- Confusing a sound business with an attractive stock. Valuation must account for the success already embedded in the price.
This framework is educational, not a personalized recommendation. Any investment decision also depends on an investor’s objectives, risk tolerance, time horizon, jurisdiction, and portfolio concentration.
