Before switching AI models, run the same representative prompts through each candidate and judge the outputs against criteria you define in advance. That gives you evidence about which model-and-setup works better for your recurring tasks—not a universal ranking. Your result applies only to the prompts, model versions, settings, tools, and evaluation method you tested.
What a prompt comparison can—and cannot—tell you
A useful comparison answers a practical question: for the work you actually do, does a candidate meet your requirements more reliably or at a better cost than your current model? It might reveal that one candidate follows your required format more consistently, while another handles difficult cases better. It does not establish that one model is generally superior for every task or user.

The object being evaluated is not just a model name. It is the combination of the model and version, the prompt and surrounding instructions, the settings, the context supplied, the tools available, and the harness that sends inputs and grades outputs. If any of those differ, a score can reflect that difference rather than the model alone. Anthropic’s explanation of agent evaluations makes this point through the relationship between the task, the harness, and the capability being measured: Demystifying evals for AI agents.
Keep two questions separate. A controlled comparison asks how candidates perform under the same conditions. A workflow comparison asks how each candidate performs in the setup you would actually use, which may require different tools or integrations. Both can be useful, but label them separately rather than presenting them as the same test.

1. Choose a test set from your real work
Start with recurring jobs, not model showcases
List the tasks for which you regularly use AI: for example, drafting a certain kind of email, summarizing meeting notes, transforming data into a format, or explaining technical material to a particular audience. Select prompts that reflect the inputs and constraints you see in those jobs. A generic benchmark prompt or a polished demonstration may not represent the workload on which you will make a switching decision.
Include ordinary cases, harder cases, and examples where a mistake would be costly. Vary wording, length, tone, topic, and complexity so the set does not reward a candidate merely for matching one phrasing pattern. If safety behavior matters to your use, include relevant policy cases as well as obvious and subtle attempts to elicit an inappropriate response. Google’s responsible-AI guidance recommends testing a model on a use-case-specific safety evaluation dataset in addition to regular benchmarks: Evaluate model and system for safety.
Use authentic language and protect held-out cases
Useful test prompts can come from your own work, manually written examples, or synthetic examples generated to broaden coverage. Google’s model optimization guidance describes product logs, manually generated queries, and LLM-assisted query generation as possible inputs to dataset creation: Model optimization. Synthetic examples can help you explore edge cases, but compare them with actual user language or realistic manually written queries before drawing broad conclusions.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesKeep a small set of prompts out of the development and prompt-tuning loop if you want an assurance check. Otherwise, repeatedly adjusting instructions to match the same examples can make the candidates look better on those examples without showing that the improvement carries over to new cases. Held-out prompts should still represent the tasks you care about; they are not a substitute for a realistic test set.
Make a compact prompt inventory
You do not need a huge dataset to begin. A small, organized collection is easier to review and repeat than a large pile of unrelated prompts. Record the input and enough context to reproduce it, including any files, reference material, system instructions, or constraints that affect the answer. Group prompts by task so you can see whether a candidate’s performance differs across types of work.
| Prompt category | What to include | Why it matters |
|---|---|---|
| Routine | Common inputs and ordinary constraints from recurring work. | Shows whether the candidate handles the everyday workload. |
| Hard | Longer, ambiguous, multi-step, or otherwise demanding examples you genuinely encounter. | Shows where quality degrades beyond the easiest cases. |
| High-consequence | Cases where an error, omission, or unsafe answer would have a meaningful impact. | Lets you judge the severity of failures, not just their count. |
| Variation | Alternative wording, formats, tones, topics, and lengths for the same task type. | Reduces the chance that the test measures one narrow phrasing pattern. |
| Safety or policy | Relevant allowed, disallowed, or borderline requests, including subtle cases where needed. | Tests behavior against the requirements of your particular use. |
2. Define success before running candidates
Turn preferences into observable criteria
For each task, decide what a successful response must do before you see the candidates’ outputs. Depending on the job, assess correctness, completeness, adherence to instructions, required content, format, tone, usefulness, and refusal behavior. Avoid a vague rule such as “best answer wins” unless you also define what best means. A candidate can sound polished while missing a key fact, and a shorter answer may be preferable if the task rewards concise output.

Use criteria that match the decision. If the output must contain particular fields in a specific format, check those requirements directly. If the task is an open-ended explanation, define what a useful answer includes and what kinds of error matter. Where a reliable reference answer exists, keep it with the prompt. OpenAI’s dataset guide describes using datasets, annotations, graders, and comparisons to evaluate prompt performance: Getting started with datasets.

One free scan finds every outdated or missing driver and matches the right update for your exact hardware.Free scan · exact hardware matchChoose a grading method that matches the claim
Automated grading is useful when the property can be checked reliably and at scale; it is not automatically an objective judge of overall quality. Exact match is appropriate for strict references or outputs that must match a defined value. Semantic similarity can help when wording may vary but meaning should remain close. Code can test mechanical constraints such as required fields or valid structure. A model grader can help label subjective qualities, but should be checked against human judgments before you rely on its scores.
For subjective or domain-specific judgments, use human review, especially on consequential cases. If you use multiple reviewers, provide the same rubric and a way to resolve disagreements. A combined approach often works best: automate simple checks, then have a person inspect quality and failure cases that cannot be reduced to a dependable rule. OpenAI’s guidance on model optimization discusses graders and evaluation as part of the improvement process: Model optimization.
Check the grader before trusting its verdict
Try the grading rule on outputs whose status you already understand, including a known valid answer. Check whether the grader accepts genuinely successful responses and rejects clear failures. A grader that is too rigid may penalize harmless wording differences; one that is too permissive may pass incomplete answers. If the result is surprising, read the output and grading transcript rather than assuming the score is correct.
Also look for loopholes. A candidate should pass because it completed the task, not because it found a way to satisfy the scoring rule while evading the intended work. For example, a format check can confirm that a field exists without confirming that its content is useful. Explain what each criterion measures and what it leaves out.
3. Run a fair comparison
Hold conditions constant for a direct comparison
Give each candidate the same test input and relevant context. Keep the task instructions, settings, tool access, and available information as similar as possible when you want to compare model behavior directly. Note any unavoidable difference. Record the model name and version, prompt, settings, context, tools, and the harness or interface used to run the test. Without those details, it is difficult to interpret or reproduce a result.

Model evaluations can change when the harness changes. Anthropic’s evaluation guidance emphasizes that the harness should fit the task and the capability being evaluated. If a real workflow relies on tools, assess the full tool-enabled setup too—but describe the result as system performance under that setup, not as a model-only comparison.
Separate same-harness results from realistic workflow results
When candidates need different features to do the job well, report two views if both matter to your decision:
- Same-harness comparison: Hold the surrounding setup as consistent as possible. This helps isolate differences under shared conditions.
- Realistic-use comparison: Give each candidate the tools and workflow configuration you would actually use. This helps answer which complete setup works better in practice.
The second comparison may better match your decision, but it cannot support an unqualified claim that one model alone performed better. State which tools or harness features were available to each candidate.

Keep a run log
Use a simple record for every run. The purpose is not paperwork: it is to distinguish a real improvement from an unnoticed change in conditions. A spreadsheet or another evaluation tool can be sufficient for a small test.
- Prompt identifier and task category.
- Exact input, instructions, and relevant reference material.
- Candidate model and version, plus date of the run.
- Settings and context provided.
- Tool access, harness, and any material setup differences.
- Output, grader result, human judgment, and notes on important failures.
4. Inspect outputs and failure severity
A single aggregate score can hide the information you need. Read representative outputs from each task type and inspect every consequential failure. Ask whether the model misunderstood the request, omitted a requirement, made an error, used the wrong format, refused when it should have answered, or complied when it should have refused. Record the nature and impact of the failure, not just that it occurred.
When a result looks implausible, investigate the whole evaluation path. Was the prompt ambiguous? Did the harness omit context or constrain the response? Did the grader reject a valid answer? Could an incorrect reference answer be responsible? A low score can indicate a model problem, but it can also expose a flawed task or evaluation setup. Reading transcripts helps distinguish those explanations.

Evaluation validity can have a dramatic effect on reported outcomes. Anthropic’s 2026 account of a CORE-Bench example describes a reported result moving from 42% to 95% after issues involving rigid grading, ambiguous tasks, and an overly constrained scaffold were corrected: Demystifying evals for AI agents. That example concerns evaluation problems; it is not a result for current general-purpose models and should not be treated as a prediction for your own test.

Model outputs can vary from one run to another. One completion per prompt may be enough to find obvious usability differences, but it can be a noisy basis for a close decision. Repeat runs or add more representative examples when the observed variation could change which candidate you choose. Apply the same repetition plan across candidates and record it.
Do not turn a small test into a claim of certainty. Describe the observed result as conditional on the tested prompt set, model version, settings, tools, harness, and number of runs. If candidates are close or their results vary, say the test does not establish a decisive winner. Expand the cases that matter most rather than manufacturing precision from a score.
Repeat the evaluation after a relevant change, such as a model-version update, a revised prompt, a different tool configuration, or a changed workflow requirement. The old result describes the old setup; it does not automatically carry over.
6. Compare quality with the costs and constraints you actually face
Choose comparison axes that could affect your decision rather than collecting every available metric. A model that performs slightly better on a low-impact task may not be worth a slower or more expensive workflow; on a high-consequence task, a small reduction in severe errors may matter more than speed. Measure practical factors in your own setting where they are decision-relevant, and record the configuration under which you observed them.
| Axis | What to record | Decision question |
|---|---|---|
| Task quality | Correctness, completeness, instruction following, and usefulness against your rubric. | Does the output meet the requirements of the job? |
| Failure profile | Frequency, type, and severity of errors, including safety or privacy failures relevant to the workflow. | Are the errors acceptable, and are any disqualifying? |
| Consistency | Variation across repeated trials and the tested model versions. | Can you rely on the result, or does quality swing enough to matter? |
| Evaluation validity | Whether the prompts, harness, and grader reflect the intended real use. | Does the test support the conclusion you plan to draw? |
| Practical fit | Cost, latency, context handling, tool requirements, and workflow constraints when relevant. | Can the candidate meet your operational needs at an acceptable trade-off? |
Do not infer practical performance from a different setup. Cost and latency depend on the way you access and run a candidate; context and tool handling depend on what the workflow supplies. If you have not measured a factor or it does not matter to your decision, leave it out rather than implying it is known.

7. Make the switch decision from the evidence
Before reviewing the final comparison, identify any requirements a candidate must meet and which trade-offs you are willing to accept. For example, a hard format constraint or an unacceptable category of error can be a pass/fail condition, while tone or speed may be preferences. This prevents a high average score from masking a requirement that is essential to your work.
Then compare candidates across task categories and failure severity, not only by one overall number. If one candidate wins on some tasks and loses on others, decide whether a split workflow makes sense or whether convenience favors one model. If a candidate’s apparent advantage comes from a different harness, weigh it as a workflow advantage and keep that distinction clear.
Choose the candidate that reliably meets your own requirements at an acceptable practical cost. If the differences are small, inconsistent, or tied to uncertain grading, the honest conclusion is that the test has not shown a clear winner. Add cases that target the unresolved decision and rerun under documented conditions.
How to interpret published examples and evaluation tools
Published evaluation figures are examples of specific setups, not a shortcut to your own comparison. For instance, OpenAI’s 2026 article on third-party evaluations cites a UK AI Safety Institute cyber range evaluation in which performance improved by up to 59% when the token budget rose from 10 million to 100 million. That is an example about eliciting frontier capabilities in a particular evaluation, not a forecast for ordinary prompt testing: A shared playbook for trustworthy third party evaluations.
The same article emphasizes the role of elicitation and harness choice in capability claims. That is why a result should identify the tested configuration instead of being detached from its conditions. The figures above illustrate how conditions or evaluation flaws can affect results; neither says which model will work best on your prompts.
Evaluation platforms and their availability can change. OpenAI’s documentation for datasets and external-model evaluation describes workflows for comparing prompts and evaluating external models: Getting started with datasets and Evaluate external models. The documentation states that the Evals platform is scheduled to become read-only on October 31, 2026, and shut down on November 30, 2026. As of October 13, 2026, those dates are upcoming; verify current availability before relying on that platform for a new evaluation workflow. The comparison method—representative data, explicit criteria, controlled runs, inspection, and documented conditions—does not depend on one platform.
