When a paint company’s earnings are falling, value the business against several plausible future operating outcomes—not just its latest quarter or a presumed return to peak margins. First identify what is weakening profits, then estimate conservative, base and recovery earnings and cash flows, and test what the current share price implies under each case. There is no universal “normal” paint-stock multiple: the right analysis depends on the company’s geography, product and end-market mix, balance sheet and reporting conventions.
Start with the company’s actual earnings problem
Use the latest annual report, interim statements and management commentary for the specific issuer. Fix the valuation date, reporting currency, fiscal year and share count before comparing periods. Reconcile revenue, operating profit, net income and cash flow, and keep reported figures alongside any adjusted measures.

Trace the decline to its likely drivers: volume, realized price or mix, raw-material costs, operating expenses, utilization, foreign exchange, financing, taxes, acquisitions or divestitures, and unusual charges. Record what management excludes from adjusted earnings; an adjustment is not automatically non-recurring. Distinguish disclosed results and guidance from your own assumptions.

Paint profitability can move for several reasons at once, and those reasons may last for different periods. Where the issuer discloses them, follow volume and price or mix separately, then connect them to costs, spending and cash conversion.

- Inputs and pass-through: Examine key materials, sourcing, purchase-to-cost timing and how quickly pricing actions offset cost changes. PPG’s 2025 Form 10-K identifies raw materials as its largest production cost component and names resins, solvents, reactants, titanium dioxide, additives, epoxy and pigments among significant inputs. It also warns that margins and cash flow can suffer when higher costs cannot be offset in time. This is PPG-specific disclosure, not an industry-wide cost estimate. PPG 2025 Form 10-K.
- Price, volume and mix: Revenue can lag volume when competition, discounts or incentives constrain realized prices. Crisil Ratings’ 29 January 2026 outlook for the organised Indian paints industry projected revenue growth of 3–5% and volume growth of 7–8% for the current and following fiscal years. These are sector forecasts, not realized results or estimates for a particular company. Crisil estimated trade incentives for established Indian players at 17–18% of gross sales in its analysis; that figure should not be applied beyond its stated scope. Crisil Ratings’ January 2026 outlook.
- Marketing and competition: Higher promotional or brand spending can offset favorable input costs. In the same India-sector outlook, Crisil estimated brand-building spend among established players at 4.5–5% of revenue, versus 3–3.5% earlier. Treat these as Crisil estimates for that market, not universal paint-company ratios.
- Utilization and overhead: Lower factory utilization can weaken fixed-cost absorption; cost cuts may help, but assess whether they are sustainable or impair growth.
- Demand and seasonality: Check the issuer’s end-market and regional exposure. PPG says its income before taxes has typically been higher in the second and third quarters, while operating cash flow has typically been strongest in the fourth, reflecting end-market seasonality and working capital. That pattern is specific to PPG, not a general rule for paint issuers.
- Currency and one-offs: Separate exchange-rate effects, restructuring, impairment and other unusual items from underlying operations, while checking whether supposedly one-off charges recur.
Normalize earnings without assuming a rebound
Use a multi-year history where accounts are comparable, but do not select the best historical margin simply because current results are weak. A peak may reflect unusually favorable input costs, stronger pricing, a different product mix or market conditions that no longer apply. Build at least three cases and state what changes in each:
- Downside: Demand remains weak, competition keeps pricing under pressure, or input costs rise faster than the company can pass them through.
- Base: Current disclosed conditions continue, with explicit assumptions for volume, realized pricing, costs and spending.
- Recovery: Identify the specific drivers that improve—such as pricing, utilization or input-cost timing—and when they do. Do not label a rebound as management guidance unless the company has actually guided to it.
Use the issuer’s segment and regional mix rather than transplanting a local sector forecast into consolidated earnings. For example, PPG’s 2025 Form 10-K says its raw-material costs were generally stable versus 2024 and management expected them to remain relatively flat in 2026. That was PPG’s company-specific outlook in the filing, not a live commodity-price quote or a forecast for other companies. The filing reported adjusted earnings per diluted share of $7.58 in 2025, down 4% from $7.87 in 2024, and aggregate segment margins 60 basis points lower year over year; these figures describe PPG’s continuing operations and business mix, not a sector benchmark.

Nippon Paint Holdings offers a different kind of company-specific signal. In its FY2026 second-quarter Q&A, management said first-half adjusted operating margin exceeded its full-year forecast of 15.8%, while its second-half assumptions allowed for pressure as low-cost inventory benefits diminished. Management also said that forecast did not assume demand recovery. These are management assumptions and commentary, not independently verified outcomes. For India, Crisil Ratings said established players’ operating profitability had fallen by about 300 basis points to about 15% in the prior fiscal year and expected it to remain range-bound through fiscal 2027. Its outlook describes the organised Indian sector; it is neither a forecast for every issuer nor a guide to markets elsewhere.
Choose valuation methods that expose the assumptions
Use more than one lens where possible. Each method answers a different question, and none supplies a correct multiple or fair value by itself.
- Normalized price-to-earnings (P/E): Divide the share price by earnings per share from a clearly defined, recurring earnings base. This is intuitive when earnings are interpretable, but can mislead if net income is distorted by financing, taxes or unusual items. Show the earnings year or scenario used.
- Enterprise value to operating earnings: This can help compare companies with different financing structures. Use consistent definitions of operating earnings and enterprise value, and handle leases and one-offs consistently.
- Free-cash-flow or discounted-cash-flow cross-check: Test whether operating earnings turn into cash after working-capital needs and capital expenditure. A rebound that requires substantial reinvestment or ties up cash may add less equity value than its earnings growth suggests.
- Scenario analysis: Estimate earnings or cash flows for downside, base and recovery cases, then compare each with the price investors are paying. Make the assumptions visible rather than hiding them inside one multiple.
Do not give a precise target price without showing the earnings base, share count, net debt and valuation date. Test how the result changes if recovery takes a year longer, margins remain modestly lower or the valuation multiple contracts. The cited company filings and sector outlooks help identify operating drivers; they do not establish a universal sector multiple, cost of capital or fair value.

Compare peers only when the comparison is meaningful
Before comparing valuation ratios, check whether the businesses are genuinely alike. A company concentrated in architectural coatings in one country may not be a useful direct comparator for a multinational with substantial industrial or specialty coatings exposure.

What the valuation should tell you
A useful valuation is not a single “normal” multiple. It is a transparent account of what must happen to earnings and cash flow for today’s price to make sense—and how much the conclusion changes if those assumptions fail. If the answer depends on a fast return to past peak margins, treat that as a recovery bet and examine the downside case with equal care.
