Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →The safest way to evaluate a cement company is to connect three sets of evidence: reported profit, cash actually generated, and operating data such as volumes, capacity and utilization. Start by defining exactly which businesses and periods the statements cover. Then test margins against prices and input costs, reconcile earnings with operating cash flow, examine debt maturities and capital expenditure, and use the notes to uncover obligations that headline metrics can hide. This process produces an evidence-based view of financial strength without treating any single ratio, including EBITDA, as a verdict.
1. Define what the financial statements actually cover
Before calculating a margin or comparing two years, establish the reporting perimeter. A cement group may consolidate subsidiaries, plants and distributors in several countries, while also operating ready-mixed concrete, aggregates, logistics or other businesses. Those activities can have different prices, margins, working-capital patterns and capital requirements.

Confirm the consolidation perimeter
- Read the consolidated-entities note and identify subsidiaries, joint ventures and associates. Determine whether a plant or market is fully consolidated, equity-accounted or excluded.
- Separate cement from ready-mixed concrete, aggregates and other segments whenever the issuer discloses segment revenue, profit or assets.
- Check acquisitions, disposals, deconsolidations and plant closures. A change in group composition can make year-over-year growth look like organic expansion when it is largely an accounting-perimeter effect.
Standardize the comparison basis
Record the fiscal year-end, reporting period, presentation currency and accounting framework (for example, IFRS or a local equivalent). When comparing issuers, use the same period length and convert currencies consistently. Note inflation accounting, hyperinflationary subsidiaries or major currency devaluations that affect reported figures. A company’s own prior-year numbers may be restated after a policy change, so use the restated comparative figures where provided.

A group with a growing aggregates division can report higher revenue even if cement volumes are flat. Conversely, a disposal can reduce consolidated sales while improving margins. Build a segment schedule showing revenue, operating profit, assets and capital expenditure for cement and non-cement activities. If a metric is not disclosed by segment, mark that limitation rather than allocating it yourself.

2. Read revenue, margins and earnings as one chain
Revenue growth is only meaningful when you can explain its drivers. Trace disclosed cement sales volumes, realized prices and product mix before looking at net income. Then follow the income statement from gross profit to operating profit, finance costs, tax and net income.
Break revenue into volume and price or mix
Look for tonnes sold, domestic versus export sales, bulk versus bagged cement, and price or mix commentary. A volume increase with falling prices may produce little profit growth. A flat volume with stronger pricing can expand profit until energy, fuel or freight costs catch up. Acquisitions, foreign exchange translation and one-time sales should be identified separately from recurring demand.
Use a multi-year margin bridge
| Line item | Question to answer | What can change it |
|---|---|---|
| Revenue | Did tonnes, prices, mix or consolidation drive the change? | Demand, market prices, exports, acquisitions, disposals and currency translation |
| Gross profit | Did unit production costs move faster than selling prices? | Energy, fuel, raw materials, freight, maintenance and plant efficiency |
| Operating profit | Are overheads and selling costs scaling with sales? | Distribution costs, staff, administrative spending, impairment and restructuring |
| Finance cost | Is more operating profit being consumed by funding costs? | Debt balances, interest rates, refinancing and foreign-exchange losses |
| Net income | Is the result recurring and attributable to ordinary shareholders? | Tax rate, minority interests, discontinued operations and one-off gains or losses |
Compare at least three to five years when available. For each major movement, classify the explanation as volume, price or mix, input cost, foreign exchange, acquisition or disposal, impairment, restructuring, or another non-recurring item. Do not call an item “one-off” merely because management does; inspect whether similar charges recur every year.
Do not substitute company-defined EBITDA for profit or cash
EBITDA can help compare operating trends before financing, tax and non-cash depreciation, but each issuer may adjust it differently. Add-backs can include restructuring, impairments, fair-value movements, litigation, start-up costs or foreign-exchange effects. Cemex states in its 2025 annual report: “Operating EBITDA is not a measure of operating performance, an alternative to cash flows or a measure of financial position under IFRS.” Treat that warning literally: reconcile the company’s definition to reported operating profit and never use EBITDA as a replacement for cash flow or an IFRS balance-sheet measure.
3. Test reported earnings against cash generation
A cement company can report a profit while collecting little cash, especially when distributors receive extended credit or inventories build ahead of a new plant. The cash-flow statement shows whether accounting earnings are converting into funds available for debt service and investment.
Start with operating cash flow
- Take net cash from operating activities and compare it with net income over several years.
- Read the reconciliation for non-cash depreciation, impairment, deferred tax, provisions and fair-value movements.
- Inspect changes in trade receivables, inventories and trade payables. A large positive working-capital contribution may reverse in the next period.
- Check whether restricted cash, customer advances or factoring influence the reported operating cash figure.
Persistent operating cash flow below profit is a reason to investigate collections, inventory valuation, revenue recognition or unusually low cash taxes—not an automatic proof of accounting misconduct. Conversely, a single year of cash flow above profit may reflect a temporary release of working capital.

Compare cash with capital expenditure
Subtract maintenance and expansion capital spending from operating cash flow to assess internally generated funds after investment. Holcim defines net capital expenditure as cash spent to maintain or expand the asset base. Use the issuer’s own definition and reconciliation because some companies include disposals, leases or proceeds from asset sales while others do not. A group that covers expansion from operating cash may be less dependent on new borrowing than one that reports strong EBITDA but repeatedly funds projects with debt.
4. Examine debt, liquidity and debt-service capacity
Debt analysis should cover the balance, cost, maturity and currency of borrowings—not just a headline leverage ratio.
Build a debt profile
- List gross debt, cash and restricted cash, then calculate net debt using the company’s stated definitions.
- Separate floating-rate and fixed-rate borrowings and identify the benchmark rates, hedges and reset dates.
- Map maturities by year, including bonds, bank loans, commercial paper and lease liabilities.
- Read covenant thresholds, permitted baskets, collateral and cross-default provisions.
- Identify debt denominated in currencies different from the cash flows that service it.
Compare annual finance costs with operating profit and recurring cash generation. A low net-debt ratio can still mask a refinancing cliff, restrictive covenants or exposure to a sharp rise in interest rates. Conversely, higher gross debt may be manageable when maturities are long, cash is accessible and recurring cash flow is stable.
Use leverage definitions consistently
Holcim describes net financial debt to recurring EBITDA as an indicator of financial risk. Reproduce the numerator and denominator exactly as defined: “recurring” EBITDA may exclude items that another issuer includes, and net financial debt may treat leases or pension liabilities differently. One cement issuer warns that EBITDA and adjusted EBITDA may not be comparable with similarly named measures at other companies. When comparing peers, show both the reported ratio and a notes-based reconciliation where possible.
Stress-test debt service
Model a downside case in which cement volumes fall, energy costs rise and local currencies weaken. Ask whether operating cash still covers cash interest, scheduled principal and sustaining capital expenditure. Then examine a refinancing case: if all debt maturing in the next 12 to 24 months had to be replaced at higher rates, would covenant headroom remain? State assumptions explicitly; the statements do not establish a universal stress threshold.

Check the utilization formula before comparing it
Cementos Pacasmayo defines utilization as production for the period divided by installed capacity for that period. That ratio is meaningful only after checking what the company counts as capacity, whether it uses clinker or cement production, and how temporary closures, maintenance outages and new lines are treated. Two issuers can report the same percentage using different denominators.
Connect utilization to margins
- Low utilization can spread fixed quarry, kiln and grinding costs over fewer tonnes.
- Higher utilization can improve unit costs, but only if selling prices cover incremental fuel, freight and maintenance.
- Production growth without sales growth may indicate inventory accumulation rather than demand.
- Capacity additions can depress group utilization until the new line ramps up.
Review plant location and logistics. A coastal export terminal, inland grinding station and integrated clinker plant have different freight and energy economics. Use geographic mix, energy exposure and currency disclosures from the issuer rather than applying an assumed industry benchmark.
Read financial and operating KPIs together
JSW Cement’s FY2024–25 investor-reporting page illustrates the useful combination of revenue, operating EBITDA, profit after tax, debt-equity ratio, utilization and production growth. Treat such a dashboard as a starting point: trace every KPI to the financial statements, segment note or operating definition, and confirm whether it is consolidated or group-wide.

6. Analyze working capital and cash conversion
Working capital can absorb cash even when margins look healthy. Track receivables, inventory and trade payables against sales and production, then reconcile those balances to operating cash flow.
Receivables
Calculate receivable days using the company’s stated formula and inspect aging, expected-credit-loss allowances, customer concentration and related-party balances. Rising days may indicate weaker distributor collections or a deliberate push into lower-quality credit channels. Check whether factoring or securitization removes receivables from the balance sheet while leaving recourse obligations.
Inventory
Separate clinker, finished cement, fuel, spare parts and work in progress where disclosed. Compare inventory tonnes and value with production and sales. A sudden increase can precede discounting, higher storage costs or an impairment if prices fall.

Payables
Longer supplier-payment days can support cash temporarily but may signal stretched vendors or supply-chain financing. Read disclosures on reverse factoring and confirm whether obligations remain trade payables or have been reclassified as borrowings.

Holcim describes working-capital days on sales as an efficiency ratio comparing these balances with sales. Inspect the exact formula in each company’s report before comparing peers; numerator choices, average versus year-end balances and currency treatment can materially change the result.
7. Evaluate sustaining needs and expansion plans
Growth announcements are not the same as funded projects. For every proposed kiln, grinding line, terminal or acquisition, identify the committed capital, timeline, expected capacity and funding source.
Separate maintenance from expansion spending
- Maintenance or sustaining capital: spending required to keep existing plants safe, compliant and productive.
- Expansion capital: spending that adds capacity, enters a market or materially changes the asset base.
- Other investment: environmental upgrades, information systems, acquisitions or capitalized development that may not fit either category.
Use management’s split when disclosed and test it against additions to property, plant and equipment, cash paid for acquisitions and asset disposals. If the split is not provided, do not infer it from a single year’s total.
Check project economics and funding
Compare announced capacity with construction milestones, permits, contracts and expected commissioning. Ask how much of the budget is already committed, whether costs are fixed or exposed to inflation, and whether debt, equity, operating cash or asset sales will fund the work. A low leverage ratio today does not prove that all future projects are safely financed. Also consider ramp-up risk: a new line may generate depreciation and interest before reaching commercial utilization.

Accounting policies and estimates
- Depreciation methods, useful lives and residual values for kilns, quarries, mills and land.
- Impairment testing assumptions, including forecast prices, utilization, discount rates and terminal growth.
- Revenue-recognition rules for delivered cement, customer rebates, returns and volume incentives.
- Provisions for restoration, environmental remediation, employee benefits and litigation.
- Changes in accounting policies, estimates or presentation that affect comparability.
Contingencies and obligations
Search for tax disputes, environmental claims, guarantees, purchase commitments, take-or-pay fuel contracts, lease liabilities and decommissioning obligations. Cement production can carry substantial emissions, permitting and quarry-restoration exposure; quantify the disclosed obligation and timing rather than assuming it is immaterial.
Ownership, related parties and audit quality
Review related-party sales, purchases, loans and guarantees, especially where a controlling shareholder or affiliated distributor is involved. Confirm whether the auditor issued an unmodified opinion, highlighted a material uncertainty or reported a control deficiency. Check that you are reading consolidated statements, not parent-only accounts, and understand any non-controlling interests deducted from net income.
9. A disciplined peer-comparison template
When comparing cement issuers, place the same periods and currency basis in one worksheet. Use company-specific definitions and cite the page or note for every non-GAAP metric.
Recommended Free Tools
| Comparison axis | Measures to collect | Interpretation question |
|---|---|---|
| Demand and pricing | Sales tonnes, production tonnes, realized price, product and geographic mix | Is growth volume-led, price-led or caused by consolidation? |
| Profitability | Gross margin, operating margin, net margin and reconciliation of adjustments | Are gains recurring after energy, freight and overhead costs? |
| Cash conversion | Operating cash flow, net income, receivable, inventory and payable movements | Does profit become cash without a temporary working-capital release? |
| Investment | Maintenance capex, expansion capex, acquisitions and asset-sale proceeds | Can the asset base be sustained and growth funded? |
| Leverage | Gross debt, cash, net debt, finance cost, maturities and covenant headroom | Can recurring cash cover interest and refinancing needs? |
| Operations | Installed capacity, utilization, plant footprint and production growth | Are assets productive, or is new capacity diluting utilization? |
| Definitions | EBITDA, adjusted EBITDA, recurring EBITDA and utilization formulas | Are the numbers genuinely comparable? |
Geographic mix, energy and fuel exposure, and currency risk can materially alter this comparison. Use each issuer’s disclosures to quantify those exposures; do not impose a sector-wide benchmark that the reports do not support.
10. A practical worksheet and decision sequence
Use the following sequence for each company and save the source page for every input:
- Scope: record fiscal year, currency, accounting framework, consolidation perimeter, segments and major transactions.
- Operations: enter production, sales, installed capacity, utilization and price or mix commentary.
- Income statement: calculate multi-year revenue, gross-profit, operating-profit and net-income trends; annotate each major change.
- Cash flow: reconcile net income to operating cash flow and identify working-capital drivers.
- Investment: classify capital spending as maintenance, expansion or other, using the issuer’s definitions.
- Debt: list maturities, rates, currencies, leases, covenants, gross debt, cash and net debt.
- Notes: record impairments, provisions, tax disputes, environmental liabilities, related parties and auditor qualifications.
- Scenario: test lower volumes, weaker prices, higher fuel costs, currency depreciation and higher refinancing rates.
- Conclusion: write what must remain true for the investment case to work and which disclosed risk would invalidate it.
11. Red flags that deserve follow-up
- Revenue rises while volumes fall and the explanation relies only on price increases or acquisitions.
- Adjusted EBITDA grows but operating cash flow remains weak for several periods.
- Receivables or inventory grow much faster than sales without a clear seasonal or strategic explanation.
- Debt maturities cluster before a major expansion is expected to generate cash.
- Finance costs rise faster than operating profit, or covenant headroom narrows.
- Capacity expands while utilization declines and no ramp-up timetable is disclosed.
- Repeated “one-time” restructuring or impairment charges appear in adjusted earnings.
- Large related-party balances, guarantees, factoring arrangements or environmental provisions are difficult to reconcile.
- Management changes the EBITDA, utilization or capex definition without restating prior periods.
- The auditor highlights material uncertainty, significant estimates or control weaknesses.
Each red flag is a prompt to read the underlying note and obtain clarification, not a standalone sell signal. Record the explanation and test it against subsequent cash flow and operating data.
12. Where to obtain primary disclosures
Use the issuer’s annual report, audited financial statements, regulatory filings and investor-relations presentations as the core record. Dangote Cement’s investor centre, for example, links financial highlights and reports, while company report pages such as JSW Cement’s FY2024–25 page place financial and operating indicators together. Presentations can explain management’s bridge, but the audited statements and notes control definitions, liabilities and cash movements.
This framework is general. Country-specific tax rules, listing requirements, inflation accounting, emissions regulation and valuation methods require review for the actual issuer, exchange and investment horizon. The analysis can show whether the statements support a thesis; it cannot guarantee future prices or returns.
