To estimate the total cost of replacing VMware, compare each realistic option over the same period and count both the migration and the years of operating the new environment. Include software, infrastructure, storage, support, staff time, transition work, parallel running, and any costs that remain after workloads move. The result is a scenario-based estimate—not a reliable price until it is checked against your estate, contract terms, and written vendor quotes.
Set the comparison boundary before collecting prices
Choose a common planning period—such as the period to your next renewal or a longer investment horizon—and use it for every option. Define which workloads are in scope, what service levels they need, and whether the estimate includes only the platform or also backup, disaster recovery, monitoring, network connectivity, facilities, and operations labor.

Use this framework for each option:
Total cost over the comparison period = one-time transition and implementation costs + recurring software, infrastructure, storage, facilities, support, and operations costs over that period + retained or stranded costs.
This is a planning framework, not a standardized vendor-neutral calculator formula. Record what is bundled, what is billed separately, and which existing assets and licenses can actually be reused. A cloud estimate that omits customer labor or connected services is not comparable with an on-premises estimate that includes them.

Build a baseline from the VMware estate
Start with an inventory that can be tied to actual workloads and usage, rather than a count of virtual machines alone. Azure Migrate’s Azure VMware Solution assessment illustrates why vSphere metadata and performance history can affect readiness and sizing results.
- List VMs and services, their owners, dependencies, operating requirements, and renewal or retirement plans.
- Capture host and storage capacity, physical core counts, license entitlements, support arrangements, and contract renewal dates.
- Collect utilization history for CPU, memory, storage, and network; note the observation period and whether the figures are peaks, averages, or percentiles.
- Document backup, disaster-recovery, availability, data-retention, and recovery-time requirements.
- Identify workloads that could be retired, consolidated, or modernized before sizing a destination.
Do not assume every current VM must be replicated one-for-one. Conversely, do not count a workload as eliminated until its owner and dependencies confirm that it can be retired or changed.
Compare credible paths on the same cost basis
At minimum, model staying on VMware alongside each destination that fits the estate and the organization’s ability to operate it. The sources describe these possible paths, but do not establish a universal best choice.

These options are not interchangeable architectures. Compatibility, dependencies, skills, licensing, and operational requirements determine whether a path is realistic; estimate only candidates that can meet the workloads’ requirements.
Count transition costs once, and make them explicit
Migration costs are often omitted from a license comparison even though they can materially affect the decision. Estimate the work for the actual scope, with separate assumptions for each destination.
- Discovery, dependency mapping, architecture, and design.
- Migration tools, implementation services, and application remediation.
- Testing, cutover, rollback planning, and downtime mitigation.
- Staff training and temporary parallel operation of old and new environments.
- Hardware purchases or refreshes that the selected path requires.
Record the expected migration duration and the workloads moved in each phase. This makes it possible to account for overlapping environments without charging the same transition cost twice.

Model recurring costs and retained obligations
Use a consistent cost boundary for every candidate. Separate bundled platform charges from services or work that remain the customer’s responsibility.

For a multi-year estimate, show which charges recur and which occur only during transition. Apply each candidate’s actual term and quoted pricing structure rather than extrapolating a promotional or one-time figure as though it recurs.
Size capacity using measured demand and stated assumptions
For each candidate, record whether sizing comes from measured performance or existing configuration. State the utilization percentile, CPU oversubscription, memory assumptions, growth rate, capacity buffer, storage resilience, and headroom. If a vendor’s assessment uses different assumptions, do not silently treat the resulting capacities as equivalent.

What an Azure VMware Solution estimate tells you
Microsoft’s Azure Migrate documentation describes AVS assessment as checking readiness, estimating node requirements and utilization, then producing a monthly node-cost estimate. The assessment can use performance history or on-premises configuration; selected storage protection, CPU headroom, vCPU oversubscription, and regional node type affect sizing. Microsoft says the estimate multiplies the required node count by the node price and does not allocate that price between compute and storage. Treat it as an AVS node estimate, not a complete migration TCO: add transition, connected services, and customer operations that fall outside its scope.

AWS assessments
AWS describes its Optimization and Licensing Assessment as a no-cost assessment of resource use, licensing, and dependencies to help build an AWS migration business case. AWS also describes its Migration Acceleration Program as offering tools, frameworks, resources, and training for VMware workloads. These are AWS program descriptions, not a guarantee of eligibility, a complete estimate, or savings for a particular estate; confirm scope and terms directly.
Nutanix claims
Nutanix promotes a VMware-transition route and a free TCO assessment. Its page also includes customer examples, including a 39% operations-cost savings claim in a customer case study. Treat such figures as vendor-published case evidence, not an independent estimate or a forecast for another organization.

Broadcom’s modeled comparison
A VMware/Broadcom white paper reports a March 2025 internal analysis of a modeled 1,000-VM estate: $7 million annually for traditional three-tier vSphere infrastructure, $3.7 million for VCF private cloud, and $12 million for native public cloud. The paper gives approximate corresponding annual per-VM figures of $2,300, $1,200, and $4,000.

These are vendor-sponsored scenario figures, not a market benchmark or a prediction for another organization. The paper treats infrastructure, facilities, payroll, and software as separate modeled cost categories, so compare its stated boundaries with yours before drawing conclusions.
Account for the Azure VMware Solution licensing notice
Microsoft’s service notice says Azure VMware Solution license-included SKUs are scheduled to retire on 2027-08-30. It says impacted customers must move to portable VCF BYOL or another Azure destination before the change to avoid disruption on 2027-08-31. The notice also says license-included PayGo SKUs retire on 2026-10-31. Because these dates and their application depend on Microsoft’s current service policy and customer circumstances, check the current notice and your contract before making a procurement decision; do not assume every AVS customer or SKU is affected in the same way.
Test the estimate instead of relying on one forecast
Create a base case and plausible low and high cases for the inputs most likely to change the result. At a minimum, test workload growth, migration duration, hardware reuse, labor, software discounts, and public-cloud consumption. Mark every input as measured, vendor-quoted, or assumed so decision-makers can see where uncertainty sits.
Request written proposals using the same capacity, resilience, support, term, and included services. The estimate for a specific estate remains dependent on its inventory, region, renewal contract, entitlements, discounts, dependencies, migration design, target architecture, and negotiated terms; public program pages do not establish those prices.
Turn the result into a defensible decision
Keep the underlying assumptions beside the total, not in a separate note that can be lost. A useful comparison should let reviewers see the time horizon, workload scope, one-time work, recurring charges, retained obligations, sizing basis, and quoted versus assumed inputs for every path. If one option appears cheaper only because it excludes migration, staffing, resilience, or services counted for another, revise the boundary before treating the difference as meaningful.
